Will Dropping the Occasional F-Bomb Help You Build Trust at Work?

profanityI’ll be upfront with you about my viewpoint on profanity; I’m not a fan. I don’t mind the occasional use of a mild curse word, but chronic use of profanity, especially the heavy-duty vulgar words, comes across as unintelligent, rude, boorish, and a character flaw. Just my opinion.

However, there’s a school of thought that a well-timed and appropriate use of profanity might help you develop closer and more trustful relationships. A recent article from Quartz highlights a new book by Michael Adams, In Praise of Profanity. Adams, a professor of English Language and Literature at the University of Indiana, argues that profanity fosters intimacy between people because of the risk it carries. He says we like to get away with things and sometimes do so with like-minded people. Indeed, researchers from the University of East Anglia in the UK have found that occasional swearing at work can help coworkers express their feelings and build tighter relationships. These instances can serve as mini trust-bonding moments between people.

Like anything, overuse of a particular behavior can lead to bad results. Carol Bartz, former CEO of Yahoo, was famous for her prolific use of profanity that contributed to her termination. In 2010 Goldman Sachs banned the use of profanity after receiving negative blow-back from an employee who used curse words in an email.

So, would dropping the occasional F-Bomb at work help you build trust? Maybe. A lot depends on the context: the organizational culture, the situation, the people involved, the emotional tone conveyed, and of course, the choice of words.

9 Habits of Trustworthy Leaders

Habits…we all have them, don’t we? Some are good for us and help us live healthier and happier lives. Others aren’t so good and they cause us pain, guilt, and turmoil. Hopefully the good outweigh the bad.

As the definition above illustrates, habits are something that can be learned, and that’s important when it comes to being a trustworthy leader. Most people assume trust “just happens,” but that’s false. Trust is built through the use of very specific behaviors that anyone can learn and master over time. Trustworthiness can, and should, become a habit.

First we make our habits, and then our habits make us.

My fellow trust activist, John Blakey, has recently published The Trusted Executive—Nine leadership habits that inspire results, relationships, and reputation. His book is a road-map that can help anyone develop the habit of trustworthiness. Built around the three pillars of trust—ability, integrity, and benevolence—John outlines nine habits of trustworthiness.

The Habits of Ability

  • Choosing to deliver—People trust you when you have a track record of success. That means you follow through on your commitments and deliver results. Be sure you only make commitments you can keep and be careful of using the “P” word—promise. If you promise to do something, make sure you do it. Breaking a promise is one of the quickest ways to erode people’s trust.
  • Choosing to coach—The number one priority of a sports coach is to help players maximize their abilities and achieve success. When leaders develop the habit of acting like a coach they put the needs of their people ahead of their own. Your job as a leader is plain and simple—help your people succeed.
  • Choosing to be consistent—Predictable and consistent behavior is essential for being a trustworthy leader. Your people trust you when they can rely on you to act, and react, in a consistent manner. Wild swings of behavior lead people to be on edge and behaving inconsistently will cause your people to hold back on giving you their all because they aren’t sure how you’ll react when they encounter difficulties.

The Habits of Integrity

  • Choosing the be honest—Honesty is the foundation of integrity. It means you tell the truth, admit mistakes, and make ethical decisions. If people can’t trust your word they find it hard to trust anything else about you.
  • Choosing to be open—Trustworthy leaders share information in an open and transparent fashion. They keep their team members informed so they can make responsible decisions because without information people are shooting in the dark.
  • Choosing to be humble—Trustworthy leaders are humble leaders. Humbleness doesn’t mean meekness; humbleness is strength under control. Leading with humility means you consider the needs of your people more important than your own.

The Habits of Benevolence

  • Choosing to evangelize—Blakey advocates that leaders need to be evangelists who spread the good news of all the great things happening in their organizations. Bad news travels like wildfire and trustworthy leaders keep their people focused on the vision and goals of the organization.
  • Choosing to be brave—Leadership is not for the faint of heart. Leaders have to make tough decisions, often in uncertain conditions with sparse information. Trustworthy leaders demonstrate bravery by making decisions in alignment with their values and those of the organization.
  • Choosing to be kind—Kindness should not be underestimated when it comes to building trust. Extending common courtesies, praising and recognizing team members, and building personal rapport are all ways leaders demonstrate kindness.

Leaders don’t become trustworthy by accident. They learn the behaviors of trust and practice them over a period of time to the point where they become habits. Developing these nine habits will help you become the kind of leader your people not only desire but deserve.

Thrown Under the Bus? 8 Tips on Dealing with Unfair Criticism

thrown under busSooner or later…sooner if you’re in a leadership position…you will get thrown under the bus by receiving unfair criticism from a boss or colleague.

Unfair criticism comes in all shapes and sizes. Sometimes it shows up in your annual performance review when the boss rates you as failing to meet expectations in an area of performance where you had no idea you were falling short. Other times it shows up when a colleague criticizes you in an effort to deflect attention from his/her own shortcomings. Regardless of the cause or circumstance, unfair criticism hurts. It erodes trust between people, causes rifts in relationships, and stymies effective teamwork. You can’t control when you get thrown under the bus, but you can choose how to respond. Here are 8 tips on how to respond to unfair criticism:

1. Remember that your response shapes your reputation – Above all else, remember this point: the way you choose to respond to criticism will greatly shape your reputation. Take the high road and respond with integrity, empathy, and professionalism. Don’t let someone else’s unprofessional behavior goad you into responding in kind. Trusted leaders know that at the end of the day all they have is their integrity.

2. Don’t react defensively – Defensiveness only escalates the situation and lends weight to the unjustified criticism (similar to responding to a loaded question like “Have you stopped beating your wife?”). Getting passionately fired up over friendly fire gives emotional control to the accuser and limits your ability to respond rationally and thoughtfully.

3. Listen to understand; not to rebut or defend – Our most common instinct when we experience unfair criticism is to zero in on the fallacies of the other person’s comments and formulate a response to defend ourselves. Instead, resist the urge to focus on the micro elements of what’s being communicated and instead focus on the macro implications of the criticism. Even if the specific accusations of the criticism are off-base, there may be things you can learn and benefit from if you consider the broader message.

4. Acknowledge any truth that is present – Agreeing with any valid part of the criticism is a way to acknowledge you’re hearing the feedback without agreeing to the entirety of what’s being communicated or beating yourself up over the situation. Sometimes there is a kernel of truth present in friendly fire and it may be an opportunity for you to learn something new about yourself or the other person. If there are elements of the criticism that are blatantly not true, state your differences in a respectful and professional way without getting into a debate parsing the details.

5. Consider the source – Probably the sagest of all advice when it comes to unfair criticism. If the person delivering the criticism is prone to dramatization, criticizing others, being egotistical, or other unpredictable behavioral patterns, then you have more evidence to discredit their feedback. However, if the person delivering the criticism is known as a steady, stable, trustworthy professional who has been personally supportive of you in the past, you should take stock of their feedback and explore it further.

6. Probe for root causes – What’s being communicated in the unfair criticism is often symptoms of a deeper problem or issue. When you encounter criticism, ask open-ended questions or statements like “Tell me more…,” “Explain why that’s important to you…,” or “What is the impact of that?” Asking a series of “why?” questions can also help you discover the root cause of the issue.

7. Understand their world – It’s helpful to put yourself in the other person’s shoes in order to understand their motivation for being unfairly critical. Is the person unhappy? Stressed? Insecure? Vying for power or control? Frustrated? Is there a significant amount of change happening in the organization? Organizational change brings out the critics and unfair criticism increases dramatically. Criticizing and blaming others is a defense mechanism to deal with the fear of being asked to change. Even though you’re the target, remember that unfair criticism is often more about them than you.

8. Remember that you are more than the criticism – It’s easy to get down on ourselves when we experience the friendly fire of criticism from our colleagues. Most people strive to perform well and do what’s right, and when we have a boss or colleague criticize our efforts it hurts deeply. Depending on our personality and emotional make up, it may lead to anger, bitterness, stress, resentment, self-doubt, and pity, just to name a few. Remember that this too shall past, and in the big scheme of things this is probably just a blip on the radar. Keep focused on all the positive things in your life such as the people you love, those who love you, the successes you’re having at work, the joy you experience from your hobbies, your spiritual faith, and the support of your family and friends.

As the American writer Elbert Hubbard said, the only way to avoid criticism is to do nothing, say nothing, and be nothing. Getting wounded by criticism stinks; there’s no two ways about it. But remembering these principles can help us keep things in perspective and maintain a strong defense when we’re thrown under the bus.

Before Trusting Someone You Must Confront These 4 Uncomfortable Truths

uncomfortable2No one disagrees that trust is an indispensable ingredient of strong, healthy relationships. In the workplace, high levels of trust increase productivity, efficiency, innovation, and profitability. When trust is low or absent, people avoid risk, decisions are questioned, bureaucracy increases, and productivity and profitability diminish.

However, there are some uncomfortable truths about trust we must confront. These difficult areas often hold us back from fully trusting others and enjoying the personal and corporate benefits of high-trust relationships. We often shy away from acknowledging or addressing these truths because they are exactly that – uncomfortable. But confront them we must if we are to grow in our capacity to trust others and be trustworthy ourselves.

Four Uncomfortable Truths about Trust

1. Trust exposes you to risk – Without risk there is no need for trust. When you trust someone, you are making yourself vulnerable and opening yourself to being let down. That’s scary! People are unpredictable and fallible; mistakes happen. We all know and accept that fact as a truism of the human condition. But are you willing to let the mistakes happen with or to you? Ah, now that’s where the rubber hits the road, doesn’t it? It’s one thing to be accepting of other people’s fallibility when it doesn’t directly affect you. But when it messes up your world? Trust suddenly becomes very uncomfortable and painful.

If you are risk-averse and slow to trust others, take baby steps to increase your comfort level. Start by trusting others with tasks or responsibilities that have no or minimal negative consequences should the person not follow through. As the person proves trustworthy in small matters, extend greater amounts of trust in larger, more important matters.

2. Trust means letting go of control – Most people assume that distrust is the opposite of trust. Not true. Control is the opposite of trust. When you don’t trust someone, you try to retain control of the person or situation. In a leadership capacity, the desire to control often leads to micromanagement, an employee’s worst nightmare and one of the greatest eroders of trust in relationships. Control, of course, is closely related to your level of risk tolerance. The lower your tolerance for risk, the higher degree of control you try to exert.

The truth is we really don’t have as much control as we think we do. I’m defining control as that which you have direct and complete power over. In many situations you may be able to exert some level of influence or control, but when you consider that definition, you really only have control over yourself—your actions, attitudes, values, emotions, opinions, and the degree of trust you extend to others. As I wrote about in this post, you can learn to let go of control and like it!

3. Trust requires a personal investment – Trust doesn’t come free; it costs you dearly. Whether it’s your acceptance of risk, loss of control, emotional attachment, time, energy, or money, trust requires a personal investment. Trust works best in a reciprocal environment. I trust you with something and in exchange you reciprocate by trusting me. It’s the very foundation of cooperative society and our global economy. Trust without reciprocation is exploitation. Whether or not you receive anything in return, trust requires a down payment in some form or fashion. From the perspective of earning trust from someone else, trust requires your investment in demonstrating your competence, integrity, care for the relationship, and dependability – the four key elements of trust.

4. Trust is a journey – Establishing trust in a relationship is not a destination; it’s a journey. It’s Mr. Toad’s Wild Ride as you experience the highs and lows of building relationships and nurturing the development of trust. Trust isn’t something you can mandate. In fact, it’s just the opposite. Trust has to be given freely for it to achieve its fullest power. Who do you trust more? The person who demands your trust and allegiance, or the one who earns it by his/her behavior over time? Since trust needs to be given freely, you can’t put a timer on its development. Trust grows according to its own schedule, not yours. Patience is a prerequisite on the journey to high trust.

It’s human nature to prefer comfort and safety, however, trust is anything but comfortable and safe. Trust pushes us out of our comfort zones into the world of risk and uncertainty. Yet in one of the strange paradoxes of trust, confronting these uncomfortable truths allows us to achieve the very things we desire: safety, security, comfort, reliability, and predictability. Confront these uncomfortable truths about trust. You won’t regret it.

3 Big Problems with Failing to Use Your Power

power handsI have an uncomfortable relationship with power. We’ve known each other since back in the day, and over the years there have been times when we’ve barely said hello to one another, and other times when we’ve been best buds. Whether our relationship has been virtually non-existent or whether we’ve hung out quite a bit together, I’ve always felt a bit awkward around power. I guess you could describe my relationship with power as, well, complicated.

I want to use power wisely and for the benefit of others, but at times I’m hesitant to fully embrace it for fear people will think I’m being egotistical or bossy. I’ve been learning I need to move beyond that self-limiting belief because neglecting to appropriately leverage power can lead to several unintended problems.

You sell yourself short – Most people don’t fully appreciate how much power they have. Power manifests itself in many different ways:

  • Knowledge – The power that comes from having a specialized knowledge base or expertise
  • Task – The power derived from being able to perform a specific skill, operate equipment, or perform a certain task
  • Relationship – The power you have from leveraging your personal relationships with others
  • Position – The power that comes from your position or title
  • Personal – The power of your personal character attributes such as strength of character, passion, interpersonal skills, and ability to communicate well with others

Failing to tap into your bases of power is like a boxer going into the ring with one hand tied behind his back. You’re limiting the value of your contributions when you fail to utilize the power at your disposal. It’s not being egotistical to humbly and sincerely bring your full skill-set to the table.

You shortchange your colleagues, team, and organization – Not only are you selling yourself short by not embracing your power, you’re short-changing everyone else of your valuable contributions. Your team and organization is relying upon you to perform at your best and that means using all the various tools in your toolbox. Being overly hesitant to walk confidently in your power means your team will likely produce a sub-par product because you didn’t offer your best.

You create a bad precedent – Our patterns of behavior dictate how people know us. We use certain behaviors on a consistent basis and people come to expect and rely upon us to always behave in that same manner. If you choose to never use your power then people figure that’s just how you roll. The problem comes when you decide you do need to play the power card. It catches people off guard because it’s inconsistent with your past behavior and it leaves them baffled about why you’re doing a sudden about-face. It’s important to authentically own your power and make it a regular part of your behavior so people come to expect it as a natural part of you being you.

Power accompanies leadership; there’s no getting around it. There are specific principles we can follow to guide our use of power and it’s critical we find a healthy way to express it. Otherwise we fail to live up to our own potential, we hold back from delivering our best to our team, and we create expectations with others that limit our influence.

5 Characteristics of All-Star Leaders and Managers

ASG 2016 Logo2Many of the world’s greatest baseball players will put their talent on display in America’s Finest City on Tuesday, July 12th, as my hometown San Diego hosts Major League Baseball’s All-Star Game. There are common traits and characteristics of the game’s best players. In baseball we call them “five-tool” players. That means they can hit for average, hit for power, run, play great defense, and have a great throwing arm. But having those tools alone doesn’t qualify someone to be an All-Star. They have to earn it through their performance on the field.

All-Star leaders and managers share common characteristics too. And just like baseball players, they have to earn their All-Star status through their performance at work over an extended period of time. Here are the “five tools” of All-Star leaders and managers:

1. They listen to learn and with the intent to be influenced — A common activity we do in our training classes is called the “Best Boss” exercise. We ask participants to write down the characteristics of the best boss they’ve ever had. Being a good listener is always near the top of the list. All-Star managers listen to learn and they have an open mind and a willingness to be influenced by others. Listening deeply and intently to others builds trust. It shows you value them and their opinion, and in that moment of time, you’re placing their needs and interests ahead of your own. Developing your listening skills is one of the quickest ways to move from being a so-so leader to an All-Star caliber leader.

2. They praise good performance — In training sessions I’ve conducted over the years I’ve asked hundreds upon hundreds of people this question: Raise your hand if you’re sick and tired of all the praise your boss gives you. No one ever raises a hand. Why is that? Is there some unwritten code that says managers shouldn’t praise people because they might get too comfortable and stop performing? For whatever reason, many managers are as stingy with praises as they are with the last dollar in their wallet. Your people need to know that you notice and appreciate their efforts. They are seeking approval and acknowledgment for their achievements in the workplace, and if you can’t, or more accurately, won’t give it to them, they’ll eventually seek it out from another manager or organization.

3. They expect the best out their people — All-Star leaders expect the best out of themselves, and because they hold themselves to high-standards, it allows them to hold their people to them as well. The sequence is important, so don’t miss it. The leader goes first, sets the example, and then others follow. A leader who demands the best from his/her people yet doesn’t live up to those same standards is a fraud. Hold yourself to high standards and expect the same of your people. More often than not they will reward your faith in them.

4. They celebrate success — Leaders of winning teams know the importance of celebrating success, both on an individual level and team basis. Winning is so much more fun than losing, yet some leaders lose sight of that basic truth. They constantly push their team toward the next objective, never taking time to recognize accomplishments along the way. That style may work for achieving results in the short-term, but over the long-term it will burn people out and turn them away from you. Everyone has a need to have their accomplishments recognized and doing it periodically helps replenish their mental, emotional, and physical energy needed for their work.

5. They treat mistakes as learning opportunities — Even professional baseball players make mistakes. Have you seen how the vast majority of managers react when a player makes a mistake? Many times they don’t do anything. They know the player knows he made a mistake and there is little profit in reminding him of the fact. Sometimes the manager will discreetly sidle up to the player and have a quiet conversation about the play, and when they do, it’s almost always talking about what the player learned from the experience and what they’ll do differently in a similar situation in the future. You’ll rarely see a manager publicly chew out a player. So why do so many leaders in organizations think it’s OK to rant and rave at their people at work? You may think it allows you to look tough and display your authority. It doesn’t. It makes you look immature and unable to control your emotions. It also makes you a bully. No one arrives at work and says to himself “I think I’ll be a total failure today!” Mistakes happen. It’s part of being human. All-Star managers know their people are usually trying their best and they use mistakes as an opportunity to teach and grow their people; not as an opportunity to humiliate them.

Just like All-Star baseball players share common traits, so do All-Star managers and leaders at work. Listening with the intent to learn, praising good performance, holding their people to high standards, celebrating success, and treating mistakes as learning opportunities are all characteristics of All-Star leaders. Elevate Your Leadership Focus and Enjoy These 4 Benefits

Manhattan SkylineSeveral years ago I was in a season of my leadership journey where I was consumed with addressing and solving day-to-day operational issues. Each day seemed to bring another problem to solve, a challenge to work through, or a fire to fight. The days became weeks and the weeks became months. My stress level kept rising, I kept working harder, and yet it seemed like I was running in place. After telling my sob story to my manager she made a simple, yet profound observation that stopped me in my tracks. She said, “It sounds like you’re spending all of your time working in the business and not on the business.”

What she was encouraging me to do was to take a helicopter ride. Speaking metaphorically, I was spending all of my time furiously driving up and down the highways and byways of our business trying to get stuff done, but it caused me to spend a lot of time in traffic jams and the progress was slow. What I needed to do was periodically rise above the daily chaos and take a helicopter ride to gain a different perspective of our work.

Taking time to work on the business…taking a helicopter ride…has several key benefits that will accelerate your productivity and passion for your job.

  1. It provides perspective — A few years ago I was painting several rooms in our house and I noticed a trend. The quality of workmanship of the trim at the top of the walls was less than stellar, but I hadn’t noticed it before because I rarely look up. That tends to happen when you live life at eye level. Spending all of your time working in the business can lead to tunnel vision and you run the risk of losing sight of the end goal. We can easily get distracted with fire fighting and stop paying attention to higher level priorities and metrics that drive the success of our organization. An occasional helicopter ride snaps you out of the day-to-day routine and forces you to view your business at a macro-level.
  2. It relieves stress — Each of us has a different level for stress tolerance but we all have one thing in common—we will eventually crash and burn when our tank reaches empty. The daily grind of work can be stressful and it takes its toll. Studies have shown that workplace stress is far and away the number one stressor we face in life. It’s imperative for your health to find productive ways to relieve stress and taking the metaphorical helicopter ride is an excellent way to accomplish that goal. Regardless of how you do it – devoting an hour a week to strategic planning, one day a month, or having a periodic retreat with your leadership team – the important thing is you do it. Helicopter rides allow you to clear your mind of pressing priorities and helps you re-calibrate your approach to work.
  3. It sparks creativity and problem solving — Many of my best ideas come to me when I’m away from the office. Whether I’m in the shower or cycling in the back country, the ideas flow when I’m relaxed and letting my mind wander. Helicopter rides afford you the opportunity to think in a different way, unencumbered by the routines and demands of the office. Constantly working in the business keeps your mind focused on the immediate and urgent problems, whereas working on the business allows you to creatively brainstorm new approaches to your challenges.
  4. It nourishes your soul — Leaders set the tempo for their teams. If you want a team that is engaged, energized, and committed to their work, then you need to model that behavior. That means you’re constantly pouring yourself out for others. If you aren’t replenishing your own energy you won’t have any left to give others. Sometimes helicopter rides mean getting away from work entirely by taking a vacation. Work can wear us down to the point where we develop an attitude of cynicism or a defeatist mentality. If you notice yourself going down that road then it’s a clear warning sign your soul needs some nourishment.

As leaders we are often motivated to always be on the go…get things done…make stuff happen. There’s a time and place for all that activity, but there is also a time and place for rising above the day-to-day and taking a helicopter ride to look at your business, and your leadership practices, in a new and fresh way.

Leaders – Quit Trying to be Fair and Do This Instead

Fair vs UnfairComplete the following statement: “I’m being fair because I treat everyone the ______ .”

You’ve probably heard this statement many times from the leaders you’ve had in your career and you’ve likely said it yourself from time to time. The statement is:

“I’m being fair because I treat everyone the same.”

The reality is that treating everyone the same can be one of the most unfair things you do as a leader. It’s easy to fall into the trap of treating everyone the same because it’s the easiest thing to do. Broad-brushing everyone with the same treatment is less work and causes fewer headaches for leaders. “Sorry, that’s the policy” or “I’m treating you the same way I treat everyone else” takes less mental and emotional effort than digging into the individual situations of our team members and formulating an appropriate response.

Frankly speaking, I think it’s a leadership cop-out to treat everyone the same. It’s the path of least resistance. Now granted, there are certain rules or policies, particularly those involving health, safety, and welfare, that need to apply to everyone equally. But generally speaking, when it comes to day-to-day employee relations, too many managers default to treating everyone the same as their method to ensure fairness.

Instead of trying to be fair by treating everyone the same, try treating people equitably and ethically given the particular situation. Let’s drill into that a bit more.

Treating people equitably means being impartial, unbiased, and even-handed in your dealings with others. It also means you are concerned with people getting their just deserts; what they have rightfully earned or deserve. Treating people ethically means you hold them, and yourself, to the principles, standards, rules, or policies of right conduct.

Let me give you an example. My team has a policy that affords people the privilege to work from home two days a week if they meet specific standards of performance. Some people meet the standards and get to work from home while others don’t meet the standard and aren’t able to enjoy that privilege. Both sets of people are treated equitably because the policy is applied impartially and they receive what they deserve. They’re also treated ethically because they are being held to the same standard of performance. If everyone were treated “the same,” it would mean all or nothing—either no one is allowed to work from home or everyone is given the privilege. You can see why it would be easier to treat everyone the same instead of looking at each case individually and treating the person equitably and ethically given his/her unique situation.

Treating people equitably and ethically is closely tied to the concept of justice. Fairness and justice are often used interchangeably but they are separate constructs. (See here, here, and here for interesting reading on the distinctions between fairness and justice.) Without getting too far down a rabbit’s hole, there are two forms of justice leaders should pay attention to: distributive justice and procedural justice.

Distributive justice is concerned with the fair distribution of pay, rewards, and recognition within the organization. Procedural justice involves the policies and procedures of an organization being applied fairly and consistently across the organization. Treating people equitably supports distributive justice in that people are rewarded according to what they’ve earned, whereas treating people ethically supports procedural justice because everyone is held to the same standard and must play by the same rules.

Treating people fairly can feel like a no-win situation for leaders. There will always be someone who exclaims “that’s not fair!” which causes leaders to play to the lowest common denominator—treating everyone the same. As the quote above from Aristotle illustrates, not everyone is the same, and treating them the same can be one of the most unfair things you do. Instead, focus on treating people equitably and ethically. It takes more time and effort, but in the long run you will be known as a fair and trustworthy leader.

3 Ways To Be Everyone’s Favorite Manager

Favorite ManagerMy oldest son recently moved into a management position with a national pizza chain. He’s getting his first taste of life as a manager and, well, let’s just say it’s been a little bittersweet. He’s learning what it’s like to carry a greater level of responsibility, deal with unreliable employees, and train new team members. Just this morning he was venting about having to pull the closing shift last night for another store whose manager quit on the spot and then turn around this morning to open up his own store. Welcome to management, kid.

Being a good manager isn’t easy. It can seem like a million things compete for your attention and some days it feels as though you aren’t up for the task. Don’t worry, we all feel that way sometimes. The good news is there are some easy, straight-forward ways to become the manager that everyone loves.

Show Empathy — People love to work for managers who value and appreciate them as individuals, and not just as faceless workers showing up to do a job. Being empathetic means putting yourself in other people’s shoes and looking at life from their vantage point. You do this by asking open-ended questions about how they’re feeling and listening to their responses (yes, that means you actually have to have a conversation). You can also demonstrate empathy by being understanding when your employees experience difficult circumstances. Whether it’s taking time off work to deal with a sick child or elderly parent, or just listening to them vent a little bit about their rough day at work, people appreciate their boss responding with an attitude of “how can I help?” rather than “keep your personal problems at home.” You can be the most knowledgeable, technically proficient boss in the world, but if you don’t give your people a little bit of your heart they won’t you give you theirs.

Have Their Back — Great managers assume best intentions about their team members. They operate on the assumption that everyone is trying their best and no one is intentionally trying to make a mistake. If a mistake happens, use the occasion as a learning opportunity to help your team member grow. Don’t play the blame game or throw your team member under the bus for goofing up. Another way to have the back of your employees is to advocate for their needs. Being a manager means sometimes having to defend your people from unreasonable expectations or demands from other people or parts of the organization. It’s a challenge to strike the right balance between protecting your people and advocating for their needs versus doing what’s best for the organization, even if it has a negative impact on your team. But your people will love you and be supportive of your leadership if they consistently see you stick up for them when appropriate.

Make Work Fun — We spend too much of our lives at work to have it be drudgery or uninspiring. Managers can be tremendously influential in making work a little bit more fun and it doesn’t take much planning or effort to pull it off. You’d be amazed at how much mileage you can get from doing simple things like calling an afternoon break and serving popsicles, letting people go home from work 30 minutes early on a Friday afternoon, having a potluck lunch, or creating fun awards or rituals for your team. A few managers on my team recently created a humorous award involving the recipient wearing a unicorn-themed ski cap. Unicorns are an inside joke for the team and wearing the cap is slightly embarrassing, but everyone secretly wants to win the award because it’s positive recognition of their work. Managers who make the workplace a fun and rewarding place to be will develop loyal and hard-working team members.

Management is a tough gig but you can make it easier by following a few commonsense principles. Developing empathy in your relationships, standing up for your people when needed, and making work fun will put you on track toward becoming everyone’s favorite manager.

Got Ethics? The 5 Principles of Ethical Leadership

Got EthicsThere is only one place where people don’t have any problems—the cemetery. Dead people don’t have any problems, but for people like you and me, we’ve got problems! The question is, do we have ethics? Do we have the moral principles or values in place to guide our decisions when faced with ethical dilemmas or difficult situations?

One of my favorite books is The Power of Ethical Management, written by Ken Blanchard and Norman Vincent Peale. In their book, Blanchard and Peale discuss the five principles of ethical decision-making which they call the “Five P’s of Ethical Power.” I find myself returning to these principles time and again when faced with challenging decisions. Hopefully they can be as helpful to you as they have been for me.

Purpose—Your purpose is the road you choose to travel, the meaning and direction of your life. It’s the driving force of why you do what you do. For some it may be rooted in their spiritual faith. Others may find their purpose is something they feel called to do, such as serving those in need, raising responsible children, or leaving the world a better place than they found it. Aligning the activities of your life according to your purpose gives you a clear sense of direction, so when you’re faced with challenging circumstances or difficult decisions, you’re able to filter those occasions through the lens of your purpose and make choices that keep you on track.

Pride—Unlike false pride, which stems from a distorted sense of self-importance that causes people to believe and act like they are better than others, a healthy sense of pride springs from a positive self-image and confidence in one’s abilities. A proper sense of pride mixed with a good dose of humility is the balance you’re seeking. Being driven by false pride causes you to seek the approval and acceptance of others which can overly influence you to take the easy way out when faced with a tough situation.

Patience—Patience is in short supply in our culture. We live in a hyper-connected, instantaneous world where virtually anything we want is just a click away. Blanchard and Peale describe patience as having a faith and belief that things will work out well, as long as we stick to our values and principles. Giving in to instant gratification is one of the biggest temptations we face and it causes us to make decisions that aren’t in alignment with our purpose and values. Enduring the struggles and challenges life throws our way helps develop the strength of our character. Much like prematurely opening a caterpillar cocoon leads to a weakened and under-developed butterfly, choosing the path of expediency leaves us with an under-developed character and weakens our ethical power.

Persistence—This component of ethical power is about staying the course and remaining true to your purpose and values. Persistence is about commitment, not interest. When you have interest in something, you do it when it’s convenient. When you’re committed, you do it no matter what! One of my favorite “Yoda-isms” from the Star Wars movies is “Do or do not. There is no try.” When it comes to making ethical decisions, there is never a right time to do the wrong thing. Persistence keeps us on the straight and narrow path.

Perspective—All the other elements of ethical power emanate from the core of perspective. Perspective is about having the big picture view of situations and understanding what’s truly important. Too often we make snap decisions in the heat of the moment and neglect to step back and examine the situation from a bigger perspective. Maintaining the proper perspective is also about paying attention to our inner-self and not just our task-oriented outer-self. Taking the time to enter each day with prayer, meditation, exercise, or solitude helps foster self-reflection which is needed to help us maintain the right perspective about life.

Many people believe there is a huge gray area between right and wrong and they use that as rationale to operate by situational ethics. What’s right in this situation may be wrong in the next. I don’t agree. I believe in most cases we can distinguish between right and wrong if we take the time to examine the situation and rely upon our ethical power.

3 Sacrifices Leaders Must Make for Their People

American FlagTomorrow’s Memorial Day holiday has me thinking about sacrifice. We’ve set aside this day in the United States to remember all the people who have died while serving in our armed forces. Flags decorate the grave stones of the fallen, reminding us of the ultimate sacrifice paid by others to afford us the privileges we enjoy today.

Sacrifice is part of a leader’s job description. Fortunately, the sacrifice required for most of us doesn’t rival that of the soldiers, sailors, and airmen we celebrate on Memorial Day. Nonetheless, an element of sacrifice is required and it occurs in the everyday, routine interactions between a leader and his/her team members.

In my experience, I’ve noticed three primary sacrifices good leaders make for their people:

Leaders sacrifice their time — Managing people takes time, lots of time. Team members look to their leaders to provide direction and support in all sorts of situations. Leaders find themselves being teachers, counselors, pastors, coaches, parents, cheerleaders, and many other roles in response to the needs of their people. One of the primary ways leaders build trust is by investing time in the personal relationships with their followers. Nothing communicates care and support to a team member more than a leader giving of his/her time. Making time for your people shows you view them as important, worthy of your attention, and that you truly care about them as individuals.

Leaders sacrifice the spotlight — Leaders with big egos hog the spotlight and take credit for their teams’ success. Their philosophy is if something good happens, it’s because of the leader, and if something bad happens, the team screwed up and deserves the blame. Conversely, good leaders shine the spotlight on their team when they experience success, while personally taking the blame when the team fails. It requires emotional maturity for the leader to step into the background and let a team member get the praise and recognition for a job well-done, but it’s the right thing to do. This kind of leadership behavior causes employees to pledge their loyalty, trust, and commitment because they know their efforts will be recognized and rewarded.

Leaders sacrifice self-interest — True leadership is other-focused. It’s about investing in other people to help them succeed, even if it’s at the expense of the leader’s own self-interest. Serving leaders put the needs of their people ahead of their own and sometimes that means team members grow, become accomplished, and even move on to other roles, departments, or organizations. Self-centered leaders are into control and power and will resort to unsavory behaviors in the interest of self-preservation. Great leaders, on the other hand, understand the reciprocity factor. They know the more they give away power and control and promote the interests of their people, the more success and goodwill returns their way.

I’m convinced that leadership is much more about who you are as a person—your beliefs, values, mindsets, and attitudes—than what you do. Leadership is more than a collection of tricks and techniques you employ to accomplish your goals or those of the organization. Leadership is a calling that asks you to invest in the lives of others, and in doing so, make sacrifices along the way.
