The #1 Thing New Managers Need to Know

new-supervisorI remember the first time I became a manager, close to 25 years ago. I had established myself as one of the top performers in a team of about a dozen people and was promoted into a supervisory position. Literally overnight I moved from being a peer with the rest of my team members to now being “the boss.” My training consisted of being briefed on the administrative aspects of my new role, like managing work schedules, processing forms, and managing team member workloads.

Being trained up, I was released into the wild to manage the team. Run free, new manager! Go lead your team!

But there was a problem, and it was a big one. My training lacked one critical component: how to actually manage people.

If you’re a manager, my experience probably rings true for you as well. Most new managers don’t receive adequate training when they move into their new roles. A study by CEB shows 60% of managers under-perform their first two years, resulting in increased performance gaps and employee turnover.

Beside wishing I had been provided training on how to manage people, I wish I had known what my #1 priority should have been as a new manager: building trust. If you have your team’s trust, you open the doors to all kinds of possibilities. Without it, you’re dead in the water.

But how do you actually go about building trust? Most people think it “just happens,” like some sort of relational osmosis. That’s not the case. It’s built through the use of specific behaviors that demonstrate your own trustworthiness as a leader. You are a trustworthy leader when you are:

Able—Being Able is about demonstrating competence. One way leaders demonstrate their competence is having the expertise needed to do their jobs. Expertise comes from possessing the right skills, education, or credentials that establish credibility with others. Leaders also demonstrate their competence through achieving results. Consistently achieving goals and having a track record of success builds trust with others and inspires confidence in your ability. Able leaders are also skilled at facilitating work getting done in the organization. They develop credible project plans, systems, and processes that help team members accomplish their goals.

Believable—A Believable leader acts with integrity. Dealing with people in an honest fashion by keeping promises, not lying or stretching the truth, and not gossiping are ways to demonstrate integrity. Believable leaders also have a clear set of values that have been articulated to their direct reports and they behave consistently with those values—they walk the talk. Finally, treating people fairly and equitably are key components to being a believable leader. Being fair doesn’t necessarily mean treating people the same in all circumstances, but it does mean that people are treated appropriately and justly based on their own unique situation.

ConnectedConnected leaders show care and concern for people, which builds trust and helps to create an engaging work environment. Leaders create a sense of connectedness by openly sharing information about themselves and the organization and trusting employees to use that information responsibly. Leaders also build trust by having a “people first” mentality and building rapport with those they lead. Taking an interest in people as individuals and not just as nameless workers shows that leaders value and respect their team members. Recognition is a vital component of being a connected leader, and praising and rewarding the contributions of people and their work builds trust and goodwill.

Dependable—Being Dependable and maintaining reliability is the fourth element of trust. One of the quickest ways to erode trust is by not following through on commitments. Conversely, leaders who do what they say they’re going to do earn a reputation as being consistent and trustworthy. Maintaining reliability requires leaders to be organized in such a way that they are able to follow through on commitments, be on time for appointments and meetings, and get back to people in a timely fashion. Dependable leaders also hold themselves and others accountable for following through on commitments and taking responsibility for the outcomes of their work.

Building trust is the first priority of new managers but it isn’t the only one. Managing takes place through conversations, minute by minute as the dialogue unfolds. As a new leader I wish I had learned the critical skills a first-time manager needs to master. I wish I had known how to have conversations with purpose and direction. I wish I had known how to set goals, give praise or redirection, or wrap up conversations in a way that reinforced clarity and commitment to action (all skills, by the way, addressed in our newly released First-Time Manager training program…where was that 25 years ago when I needed it?!).

Becoming a manager for the first time is a significant career milestone. It is both exciting and nerve-wracking stepping into a role where you are now responsible for others and not just yourself. 3 Lessons on Trust and Commitment From a High School Baseball Player

Handshake“A verbal commitment is an invisible handshake.”

That was the response Jack Dashwood, a local high school baseball player, gave to a reporter when asked why he honored his verbal commitment to play baseball at U.C. Santa Barbara (the first school to offer him a scholarship) and turned down more prestigious offers to play at larger schools.

“I was flattered other schools wanted me, but education is first. I wanted to play for a U.C. school. I was determined to honor my word, prove I was trustworthy. So I signed my letter of intent.”

I was struck by the mature response of this high school senior. In the world of competitive high school sports where exceptional athletes compete for coveted college scholarships (that hopefully lead to lucrative professional opportunities), it’s far too common to see recruits renege on verbal commitments and jump ship to the latest and biggest program that will guarantee them a quicker or surer path to success.

Dashwwod’s example provides three simple, yet powerful, lessons that many adults would be lucky to learn:

1. A commitment is a commitment—It doesn’t matter if it’s a verbal agreement, a handshake, or a written contract—a commitment is a commitment. If you make, you should be prepared to honor it. One area about commitments that has tripped me up, and perhaps you’ve experienced the same thing, is implied commitments stemming from unclear expectations. I’ve made comments to colleagues or team members to the effect of “Let me think about that,” or “I need some time to process that idea.” To me those are vague, non-committal statements, but others have interpreted them as meaning that I’m agreeing the ball is now in my court and I’m on the hook for the next action. I’m learning the value of leaving meetings and conversations with clear expectations about who owns what about any next steps.

2. Dependability is the foundation of trustworthiness—Dashwood nailed this on the head. Dependability is at the root of what it means to be trustworthy. Trustworthy people keep their commitments. If they agree to do something, they do it. If challenges crop up that will prevent you from delivering on your commitment, then communicate early and often with the people involved to discuss the ramifications. DWYSYWD—do what you say you will do—that’s the heart of dependability.

3. Have a plan to follow-through—I truly believe that most people intend to follow-through on their commitments. However, I think a lot of us don’t have an effective plan to do so. We neglect to factor in the time or cost of what it will take to deliver on our commitments, and so we get over-committed and overwhelmed, neither of which is conducive to helping us fulfill our promises. Oh…I said the “P” word. Above all, be careful with the P word. The word promise carries a tremendous amount of power. Don’t say you promise unless you absolutely, unequivocally, know you can deliver. Set reasonable expectations for when you can deliver on your commitment and make sure you factor in the time and cost to do so.

Biggest Mistake Leaders Make - Section 1Over 1,400 people were presented a list of common leadership mistakes and were asked to select the top five. Two of them stood out clearly from the rest: Not providing appropriate feedback was chosen by 82%, with failing to listen or involve others a close second, chosen by 81%. (Failing to use an appropriate leadership style, failing to set clear goals and objectives, and failing to develop their people rounded out the respondents’ top five things leaders most often fail to do when working with others.)

Why is that? Well, one obvious reason is most managers receive little to no training when they move into a supervisory role. One study suggests most managers don’t receive any training until 10 years into their career and research conducted by the Institute for Corporate Productivity found that 47 percent of organizations do not have a formal training program in place for new managers. A second, and no less obvious reason, is that giving feedback can be difficult and scary. Giving feedback to someone is a “moment of trust” – an opportunity to either build or erode trust in the relationship. If you deliver the feedback with competence and care, the level of trust in your relationship can leap forward. Fumble the opportunity and you can expect to lose trust and confidence in your leadership.

The key to giving feedback that builds trust rather than destroys it is to have a plan in place and a process to follow. You want people to leave the feedback discussion thinking about how they can improve, not focused on how you handled the discussion or made them feel.

Before Giving Feedback

Before you have the feedback discussion, it’s important to do three things:

  1. Assess the quality of your relationship – What is the level of trust and mutual respect in your relationship? If the level of trust is low, work on building it. If there has been a specific breach of trust, work on healing the relationship before giving feedback. If the feedback receiver doesn’t trust and respect you, your message will be perceived as one more way “you’re out to get them.”
  2. Diagnose the situation and clarify your motives – Clarifying your motive for giving feedback and the results you want to achieve will help you give the right kind of feedback. Is your motive to simply give information and let the receiver decide what to do with it, or are you making a request or demand and expecting the receiver to do something different? Be clear on the outcome you’re trying to achieve, otherwise your feedback will be muddled and ineffective.
  3. Make sure there is/was clear agreements about goals, roles, and expectations – Did you fulfill your leadership obligations by setting the person up for success with a clear goal? If the goal isn’t/wasn’t clear, then reset or renegotiate the goal. If circumstances beyond the employee’s control have changed to inhibit goal achievement, work on removing those obstacles, revisit the goal, or engage in problem solving.

Feedback Guidelines

When you have the feedback discussion, you’ll be much more successful if you follow these guidelines:

  1. Give feedback on behaviors that can be changed, not on traits or personality – Behavior is something you can see someone doing or hear someone saying. Telling someone they need to be more professional, flexible, or reliable is not helpful feedback because it’s judgmental, nonspecific, and would likely create defensiveness. Being specific about the behaviors the person needs to use to be professional, flexible, or reliable will give the receiver a clear picture of what he/she needs to do differently.
  2. Be specific and descriptive; don’t generalize – Because giving feedback can be uncomfortable and awkward, it’s easy to soft pedal it or beat around the bush. Think of giving feedback as the front page newspaper article, not the editorial. Provide facts, not opinions or judgments.
  3. Be timely – Ideally, feedback should be delivered as close as possible to the time of the exhibited behavior. With the passage of time, perceptions can change, facts andFeedback details can be forgotten, and the likelihood of disagreement about the situation increases. Above all, don’t save up negative feedback for a quarterly or yearly performance review. Blasting someone with negative feedback months after the fact is leadership malpractice.
  4. Control the context – Timing is everything! I’ve been married for nearly 26 years and I’ve learned (the hard way) the value of this truth. Choose a neutral and comfortable setting, make sure you have plenty of time for the discussion, be calm, and pay attention to your body language and that of the receiver. Don’t let your urgent need to deliver the feedback overrule common sense. Find the right time and place to deliver the feedback and the receiver will be more receptive to your message.
  5. Make it relevant and about moving forward – Rehashing or dwelling on past behavior that isn’t likely to recur erodes trust and damages the relationship. Keep the feedback focused on current events and problem solving strategies or action plans to improve performance. Staying forward-focused also makes the conversation more positive in nature because you’re looking ahead to how things can be better, not looking back on how bad they’ve been.

Along with these five guidelines, it’s important to solicit input from the feedback receiver to hear his/her viewpoint. You may be surprised to learn new facts or gain a better understanding of the story behind the situation at hand. Don’t presume to know it all when having the feedback discussion.

4 Essential Skills Every New Manager Needs to Learn

conversationBecoming a manager for the first time is a significant career milestone. It is both exciting and nerve-wracking stepping into a role where you are now responsible for others and not just yourself.

Most people who are promoted to managerial positions have been star performers in their roles as individual contributors. But managing people is a whole different ballgame and most managers are ill-prepared for the transition. As a result, 60% of new managers under-perform in their first two years according to a study by CEB resulting in increased performance gaps and employee turnover.

Managing takes place through conversations. In fact, it happens minute by minute as the conversations unfold. Because of this, some conversations are useful while others are not. Our research has shown there are four essential skills managers use to help them interact effectively with their people. These skills promote clarity and a positive sense of regard for the individual, and they are both people and results oriented.

Listen to Learn — Listening is one of the most important skills for any manager, not just those new to the role. Purposeful and effective listening helps your people feel valued and heard, and it build trust in your leadership abilities. I like to encourage new managers to listen with the intent to be influenced. Too many times we think we already know the answer or we’re formulating our response instead of listening to learn something new or to have our mind changed. Listen more than you talk and don’t be afraid to sit in a few moments of awkward silence (it’s really not as long as you think). The silence will actually serve as a prompt for the other person to more fully express himself.

Inquire for Insight — Great managers draw their people out. They ask questions that allow their people to share insights and ideas that can benefit projects, tasks, and the team in general. Asking open-ended questions helps the manager better understand the motivations of team members and what drives their behavior. When inquiring for insight, keep the conversation focused on moving forward, not the past. Emphasize “what” and “how” questions rather than “why,” which can sound judgmental and make people defensive. The goal is to draw others out, not shut them down.

Tell Your Truth — Giving candid feedback can be difficult for anyone, especially first-time managers who are afraid of damaging relationships with those who used to be their peers. But it’s essential that new managers learn how to balance candor with care, and when done properly, it can be tremendously freeing and empowering to both parties. The purpose of telling your truth is to create clarity and drive purposeful action toward accomplishing the goal. When the first two steps, listening to learn and inquiring for insight, are done well, it builds confidence and creates a safe environment where trust and respect flourish. When sharing your truth, be brave, honest, and respectful. Be open to other perspectives and focus on forward movement while being careful to avoid blame or judgment.

Express Confidence — People want to perform well for a manager they know has confidence in them. Just think of your best boss. Chances are the person had confidence and faith in your abilities. Your best boss probably built your self-confidence, expressed enthusiasm for your accomplishments, and gave you just the right amount of direction and support you needed to accomplish your goals. Don’t underestimate the power that exists in expressing confidence and belief in someone. Everyone wants to feel like they matter and are important to others.

Moving into management for the first time can be a daunting experience. It’s easy to feel overwhelmed with all the things you need to learn and one of the most challenging tasks is developing effective relationships with your direct reports. The four skills of listening to learn, inquiring for insight, telling your truth, and expressing confidence will help foster an environment of trust and respect that will get your managerial career started on the right foot.

5 Ways to Turbocharge Development of Trust in Relationships

trubochargeWe live in an instant gratification society. One-click purchases, overnight or same-day delivery, self-checkout lines at the grocery store, microwave ovens, and real-time global communications in a 24/7 world—whatever we want, when we want, and how we want it.

When I conduct training sessions on building trust I often get questions from participants along the lines of “How can I build trust quickly with someone?” The questioner is often a time-crunched manager struggling with a low-trust relationship and is looking for a quick and easy solution to his “trust issue.” Trust is a multi-dimensional construct that doesn’t fit easily into our desire for quick and easy solutions. It’s a relational dynamic that is constantly ebbing and flowing with each trust-building or trust-eroding behavior or situation we experience. However, there are key behaviors a person can use to turbocharge the development of trust in relationships. Here are five important ones to consider:

1. Admit Mistakes — It’s inevitable; we all make mistakes. The key to building or maintaining trust is how you handle the situation. If you make excuses, try to shift the blame, cover it up or pretend it didn’t happen, the trust others have in you will plummet. If you readily admit the mistake, stand up and take responsibility for your actions in a sincere and humble way, trust in you will sky-rocket. People yearn for authentic connections in relationships, and in order for that to happen there has to be a level of vulnerability. Admitting mistakes is one of the most effective ways to demonstrate vulnerability, and as a result, the development of trust.

2. Follow-through on Commitments — I believe that most people genuinely intend to honor their commitments. The problem is we often lack a plan for doing so. We over-commit ourselves or fail to sufficiently plan our course of action and end up dropping the ball. Few things erode trust more than not delivering on a commitment. If you want to build or sustain trust, make sure you do what you say you’re going to do. If something looks like it’s going to get in the way of you being able to deliver on your commitment, speak up early and reset expectations. Negotiate new deadlines or seek additional resources to meet the original commitment, and most of all, don’t use the “P” word (Promise), unless you absolutely know you can deliver on your promise.

3. Be Nice and Helpful — People want to do business with those they like and trust, and it’s amazing how much trust you can build by simply being nice and helpful to others. You learned the basics from your parents and it’s still true…say “please” and “thank you.” Look for ways to make your colleague’s job easier, and even more so, make it easy for others to work with you. Smile, laugh, and extend simple courtesies to others; it really does work in building trust.

4. Be Interested in Others — People don’t care how much you know until they know how much you care. You may be extremely competent at what you do, but if you don’t take a personal interest in the welfare of others, people will withhold a measure of trust from you. You don’t have to be an extroverted social butterfly to be a “people person.” It only takes a little effort to build rapport. Ask people how their weekend went, inquire about their kids, learn their hobbies, and take a genuine interest in them as individuals, not just as co-workers doing a job. When you start to do that, and do it genuinely and authentically, trust will blossom.

5. Walk the Talk — Acting with integrity is the foundation of being a trustworthy person. The word “integrity” comes from the Latin word integritas, meaning soundness, wholeness, or blamelessness.” When we say a bridge or building has structural integrity, we mean it’s sound, sturdy, and stable. So it is with a person of integrity. That person is steady and consistent in his behavior. Being a person of integrity means being honest, treating people fairly and respectfully, and acting in alignment with honorable values. If you say one thing and then do another you will severely injure trust in your relationships. Gossiping, spinning the truth to your benefit, omitting facts, or taking credit for the work of others are sure ways to diminish your integrity and the trust people have in you.

Sit down, buckle your seat belt, and consistently practice these five ways of relating to others and you’ll see the turbocharged development of trust in your relationships.

6 Myths and 1 Must-Have Ingredient for Leading Organizational Change

changeLeading organizational change efforts is often a messy, challenging, time-consuming, and emotionally draining process for leaders that end in failure up to 70% of the time. We often blame the usual culprits for failed change efforts: too much change too fast, the top leaders didn’t support it, or not everyone in the organization understood the change and bought into it. However, the reasons we commonly think change efforts fail may be more fiction than fact. More myth than reality.

Accenture Strategy recently released a report that shared six common myths about implementing change efforts in business. Their research covered 250 major change initiatives in more than 150 organizations with data collected from over 850,000 employees in the last 15 years.

Myth #1: Too Much Change Too Fast Is Destructive

Accenture found that the highest performing organizations accepted change as a cultural norm. Rather than getting stymied by change efforts, these organizations actually thrived because the tempo of regular change and growth was expected. The research showed that the top performing organizations implemented change at rates up to 30%-50% more than their lower performing counterparts.

Myth #2: Change Causes Organizations To Go Off-Track

Change initiatives don’t usually fail as a result of the change itself. They typically fail because of underlying leadership, culture, or process issues that are already present. Many of these pre-existing conditions are only brought to light when the change effort gets underway. Accenture’s research indicated that 85% of organizations run into trouble because of these underlying issues, but in organizations where there is a solid foundation of trust and confidence in leadership at all levels, change efforts are much less likely to go off-track.

Myth #3: Performance Will Dip During The Early Stages Of Change

Most traditional models of change dictate that performance will decline while people overcome the initial resistance to the change effort. In high performing organizations, performance around cost management, customer service, and effectiveness actually rises consistently from the start of the change through the end.

Myth #4: People Need To Understand Changes Before Committing To Them

This is true…for low performing organizations. But for high performing organizations the reverse is actually true. Because trust is so high in leadership, people are willing to jump on board the change effort in faith without fully knowing where it’s headed. They will invest emotionally and will be happy to figure out the destination as they move forward. The high trust bestowed on these leaders allows them to begin implementing and accelerating change efforts without having to spend inordinate amount of time educating people about the change.

Myth #5: Change Is Usually Top-Down And Meets Resistance From Managers

Effective change usually radiates out from the middle of the organization rather than coming down from the top. According to this research, it’s the managers below the unit leaders who play the biggest part in successfully implementing change. It’s the “heart of the house,” that middle layer of management, that carries the most weight and influence throughout the organization.

Myth #6: Emotions Don’t Matter

Emotions have a tremendous impact on the success of change efforts. This study found that high levels of fear and frustration can negatively reduce business outcomes by 20%, while positive emotions like passion, drive, and trust can boost them by up to 50%.

The Must-Have Ingredient For Successful Organizational Change

I’ve been involved in a fair amount of organizational change efforts during my career. I can identify with these myths, having chalked up the failure of more than one failed change effort to some or all of them. As I read through this report and reflected on my own experience, it’s clear to me that trust is the one must-have ingredient for a successful change effort. Leaders who have the trust of their people can implement change faster, work through resistance easier, build stronger commitment to the change, and drive organizational results. High trust won’t necessarily guarantee the success of a change effort, but you can bet that low trust will almost certainly derail even the best change initiatives.

In some respects it seems like just a few months ago that I started writing about the importance of trust in leadership, but in other ways it seems as though this blog has been a part of me for as long as I can remember.

This past year saw an amazing 67% increase in viewership! It’s mind-boggling to me that hundreds of thousands of people take the time to read, comment, and share articles from this blog. I’m extremely grateful for the opportunity to encourage others to lead in authentic ways that build trust in the workplace. The world desperately needs servant leaders more than ever and it has to begin with trust.

Be a Fair Leader by Treating Employees Like Chess Pieces, Not Checkers

Chess PiecesWhen I was a young kid I used to love playing checkers with my younger sister. Part of the joy came from always beating her, which isn’t much of an accomplishment given she was four years younger than me, but mostly from it being an easy game to play. Checkers is a game with limited variations and clearly defined rules. You can move a checker forward, and once you get a “King,” you can move it backward. You capture your opponents’ checkers by jumping them and once you’ve captured all of them you win. That’s pretty much it.

Chess, on the other hand, is a different kind of game. Each piece on the board can move in different directions, but although each piece is treated differently, the rules of the game apply equally to all. There is also much more strategy involved in chess than in checkers. In chess you have to play with the long game in mind. Each move is one step in a larger plan to take control of the board and defeat your opponent. There are limitless ways to creatively implement your strategies.

I’ve noticed that when it comes to managing people, many leaders treat their people like checkers rather than chess pieces. I can understand why; it’s easier and less complicated. It’s also one of the most unfair things you can do as a leader.

You probably said “same,” didn’t you?

You’ve probably heard many leaders say that, and in fact, you’ve likely said it yourself from time to time, haven’t you? I know I have.

The reality is treating everyone the same can be quite unfair because everyone is not the same. People are like chess pieces, not checkers. Aristotle said, “There is nothing so unequal as the equal treatment of unequals.”

The key is to treat each of your people equitably and ethically given their unique needs and circumstances. Each team member has their own life story and individual gifts and abilities. Fair leaders don’t broad-brush everyone and treat them the same. They take each person’s situation into account and apply the rules and policies of the organization in an equitable and ethical way.

Of course there are certain rules, policies, and procedures that need to apply equally to everyone to ensure the health, safety, and welfare of all employees or to make sure your business produces quality products and services. However, when it comes to career development, performance management, and other employee-specific issues, leaders will build more trust and loyalty be treating people individually.

Treat your people like chess pieces and not checkers. Although it’s a harder game to play and takes more thought and energy, your team members will appreciate your efforts and respond with higher levels of trust, engagement, and performance.

Top 10 Simple Ways to Thank Your Employees

Thank You NatureTelling an employee “thank you” is one of the most simple and powerful ways to build trust, yet it doesn’t happen near enough in the workplace.

Whenever I conduct trust workshops with clients and discuss the role that rewards and recognition play in building trust, I will ask participants to raise their hands if they feel like they receive too much praise or recognition on the job. No one has ever raised a hand.

So in an effort to equip leaders to build trust and increase recognition in the workplace, and with the U.S. Thanksgiving holiday just four days away, I thought I’d share ten easy, no to low-cost ways to tell your employees “thank you.” I’ve used many of these myself and can attest to their effectiveness.

In classic David Letterman, Late Night style…The Top 10 Simple Ways to Tell Employees “Thank You:”

10. Let them leave work early – This may not be feasible in all work environments, but if you’re able to do it, a surprise treat of allowing people to leave early does wonders for team morale and well-being. I use this technique occasionally with my team, usually when they’ve had the pedal to the metal for a long period of time, or if we have a holiday weekend coming up. Allowing folks to get a head start on the weekend or a few hours of unexpected free time shows you recognize and appreciate their hard work and that you understand there’s more to life than just work.

9. Leave a “thank you” voice mail message – Don’t tell my I.T. department, but I’ve got voice mails saved from over ten years ago that were sent to me by colleagues who took the time to leave me a special message of praise. The spoken word can have a tremendous impact on individuals, and receiving a heartfelt message from you could positively impact your employees in ways you can’t imagine.

8. Host a potluck lunch – You don’t have to take the team to a fancy restaurant or have a gourmet meal catered in the office (which is great if you can afford it!), you just need to put a little bit of your managerial skills to practice and organize a potluck lunch. Sharing a meal together allows people to bond and relax in a casual setting and it provides an excellent opportunity for you to say a few words of thanks to the team and let them know you appreciate them.

7. Give a small token of appreciation – Giving an employee a small memento provides a lasting symbol of your appreciation, and although it may cost you a few bucks, it’s well worth the investment. I’m talking about simple things like giving nice roller-ball ink pens with a note that says “You’ve got the write stuff,” or Life Savers candies with a little note saying “You’re a hole lot of fun,” or other cheesy, somewhat corny things like that (believe me, people love it!). I’ve done this with my team and I’ve had people tell me years later how much that meant to them at the time.

6. Have your boss recognize an employee – Get your boss to send an email, make a phone call, or best-case scenario, drop by in-person to tell one of your employees “thank you” for his/her work. Getting an attaboy from your boss’ boss is always a big treat. It shows your employee that you recognize his/her efforts and you’re making sure your boss knows about it too.

5. Hold an impromptu 10 minute stand up meeting – This could be no or low-cost depending on what you do, but I’ve called random 10 minute meetings in the afternoon and handed out popsicles or some other treat and taken the opportunity to tell team members “thank you” for their hard work. The surprise meeting, combined with a special treat, throws people out of their same ol’, same ol’ routine and keeps the boss/employee relationship fresh and energetic.

4. Reach out and touch someone – Yes, I’m plagiarizing the old Bell Telephoneadvertising jingle, but the concept is right on. Human touch holds incredible powers to communicate thankfulness and appreciation. In a team meeting one time, my manager took the time to physically walk around the table, pause behind each team member, place her hands on his/her shoulders, and say a few words about why she was thankful for that person. Nothing creepy or inappropriate, just pure love and respect. Unfortunately, most leaders shy away from appropriate physical contact in the workplace, fearful of harassment complaints or lawsuits. Whether it’s a handshake, high-five, or fist bump, find appropriate ways to communicate your thanks via personal touch.

3. Say “thank you” – This seems like a no-brainer given the topic, but you would be amazed at how many people tell me their boss doesn’t take the time to express thanks. Saying thank you is not only the polite and respectful thing to do, it signals to your people that they matter, they’re important, valuable, and most of all, you care.

2. Send a thank you note to an employee’s family – A friend of mine told me that he occasionally sends a thank you note to the spouse/significant other/family of an employee. He’ll say something to the effect of “Thank you for sharing your husband/wife/dad/mother with us and supporting the work he/she does. He/she a valuable contributor to our team and we appreciate him/her.” Wow…what a powerful way to communicate thankfulness!

1. Give a handwritten note of thanks – Some things never go out of style and handwritten thank you notes are one of them. Emails are fine, voice mails better (even made this list!), but taking the time to send a thoughtful, handwritten note says “thank you” like no other way. Sending handwritten letters or notes is a lost art in today’s electronic culture. When I want to communicate with a personal touch, I go old school with a handwritten note. It takes time, effort, and thought which is what makes it special. Your employees will hold on to those notes for a lifetime.

Leaders – When Is The Last Time You Noticed?

ObserveI have to admit, it’s easy for me not to notice. I get focused on my own goals and priorities and everything else around me seems to fade from view. That focused attention is a good thing when I need to meet a deadline or accomplish an important task, but when it comes to leading people, it’s a deadly mistake. I can get so wrapped up in my own agenda that I neglect to notice the needs of my team members.

I know I’m not alone here. Many people fall into the same trap because they think that’s what leaders are supposed to do. Make decisions, be in lots of meetings, and wear our busyness like a badge of courage. Let me be the first to break the news to you—that’s not how you should lead. We need to be more available. A leader’s best ability is availability.

You may not think being a good “noticer” is important but I’d argue otherwise. I think it’s one of the top priorities for leaders because it makes you other-focused rather than self-focused.

Being a good noticer builds morale. Being valued, understood, and appreciated is a basic human need, but unfortunately, too many leaders forget their people are actually human. They view people as utilitarian resources performing a specific job function and treat them as interchangeable parts. But taking time to notice people lifts their spirits. A well-timed praising, note of thanks, or even just a personal conversation can turn around a person’s day.

Noticing people also builds trust. It shows your people that you care about them as individuals and not just as workers showing up to do a job. Everyone has a story and good leaders take the time to learn the stories of their team members. I’m not talking about hugging everyone and singing Kumbaya, but simply building relationships. Asking about their kids, getting their input on new ideas, or eating lunch in the break room with your team members every once in a while. With the trust of your team you can reach new heights, but without it you’re dead in the water.

Finally, noticing others keeps your leadership on course because you’re in tune with the needs of your team. The higher up leaders move in the organization the easier it is to get disconnected from the realities of life on the front line. Being a good noticer means you have to stay engaged with your team. It means you are familiar with the good, the bad, and the ugly of what your team has to deal with daily. That allows you to make leadership decisions based on what’s really going on versus what you think is going on.

So I challenge you to make a commitment this week. Take 5 minutes each day to pause, consider your team, and notice what’s going on around you. If you see a person doing a good job, tell him/her so. If you see someone struggling, ask if they need help. If one of your team members seems downcast, ask if they’d like to talk. It’s not that hard; it just takes a little time and effort.

6 Ways Workplace Optimism Creates Trust and Community

Thumbs Up GroupWe are in desperate need for a new model of leadership in organizations. The type of leadership we’ve seen the last several decades has produced record low levels of trust and engagement in the workforce, so clearly what we’ve been doing isn’t working. Every day the spirits of millions of people die at the front doors of their workplace as they trudge through another day of work that lacks inspiration, purpose, and is disconnected from all other parts of theirs lives.We need a leadership philosophy grounded in the knowledge and belief that the most successful leaders and organizations are those that place an emphasis on fostering trust, community, and optimism. We need a new approach to leadership; we need people-centered leadership.

In his new book, The Optimistic Workplace: Creating An Environment That Energizes Everyone, Shawn Murphy, my friend and fellow advocate of human worth in the workplace, offers six straightforward strategies leaders can employ to develop a sense of community and belonging in workplaces that builds trust and collaboration.

1. Send employees to learn other parts of the business — Early in my career I worked in the funeral service business. Yes, I said funeral service, as in cemeteries and funeral homes. I worked in the corporate headquarters of the cemetery division, far removed from those on the “front lines.” In order to help everyone learn the business and build collaborative relationships with those who worked in the field, all new employees were sent to work at a cemetery or funeral home for three days. It was an experience that transformed me. I came away from it with greater understanding of the business, more appreciation for colleagues working with our customers, and an increased connection to the important service we were providing.

2. Inquire regularly into the team’s effectiveness — Peter Drucker said that nothing good ever happens in organizations by accident. It takes intentional planning and effort and that’s especially true when it comes to staying in touch with how your team members are feeling and performing. It’s easy to fall into the practice of “no news is good news.” An important way to foster trust is to have regular check-in meetings with your team members. We advocate 15-30 minute one-on-one meetings every 1-2 weeks. The agenda is driven by the team member and it can be anything on their mind: how they’re feeling, discussing how things are going at home, direction or support they need on a particular task, or just sharing an update with you about their recent accomplishments. Knowing what’s going on with your team members removes barriers that often derail collaboration.

The Optimistic Workplace3. Hire people with collaborative tendencies — In his book, Murphy shares an example of how Menlo Innovations tests job candidates for collaborative tendencies. Candidates are put into pairs, given a challenge to solve, and told that their goal is to make their partner look good. People with a tendency to collaborate make it to the next stage in the hiring process. Instead of asking your job candidates if they like to collaborate, devise some sort of exercise that allows them to demonstrate their skills. Murphy points out that collaboration is not merely an action, it’s also a mindset.

4. Develop routines that reinforce collaboration — You know those committees that get formed to plan holiday parties, team BBQ’s, or other group activities? They can be really frustrating, can’t they? But they serve an important purpose: they reinforce social and team norms that allow people to collaborate and bond with each other. Many of these practices seem out of date in today’s technology-enabled world. Who needs a committee when you can just create a Facebook event and invite everyone, right? Wrong. Leaders who foster high-trust and collaborative environments look for opportunities to bring people together.

5. Create spaces for random collisions — I love this recommendation! We all know that many times the most important decisions or creative breakthroughs happen in the hallway or lunch room conversations after the formal meeting. Murphy recommends we look for ways to structure our work environment that allow people to naturally and routinely “collide” with each other. When people collide in these natural ways, they feed off each others’ energy. It leads to deeper engagement between team members which results in more creative exploration of ideas and concepts. For some organizations the open work space concept works well, while for others it doesn’t fit their culture or business needs. Whatever approach you use, look for ways to help people interact in positive ways.

6. Make time for face to face meetings — Knowledge workers are increasingly isolated as we move to more people working virtually. It’s no longer necessary for everyone to congregate in the same location to get work done. Work is not a place you go; it’s something you do. In this environment it’s even more important to foster human connections. Webcams, Instant Messenger, and other technologies are good starts, but nothing replaces face to face interaction. It’s critically important to bring your team members together at regular intervals so they can deepen their relationships with one another. Trust and commitment to each other is built during these times and it’s the lubrication that keeps relationships working smoothly.

The climate of our organizations set the tone for how people “show up” on the job. Unfortunately, too many leaders are thermometers, reflecting the poor climate of their teams, rather than being thermostats, the climate controllers. Murphy’s book offers a wealth of tips on how leaders can take a proactive approach to being those “thermostats” that create more optimistic workplaces where people flourish.
