These 3 Actions Will Make You Everyone’s Favorite Boss

I remember the rude awakening my oldest son received when he moved into a management position with a national pizza chain. He learned what it was like to carry a greater level of responsibility, deal with unreliable employees, and train new team members. One morning he walked into the kitchen, bleary eyed from lack of sleep, and vented to me about having to pull the closing shift the previous night for another store whose manager quit on the spot. To top it off, he had to turn around that same morning to open up his own store. Welcome to management, kid.

Being a good manager isn’t easy. It can seem like a million things compete for your attention and some days it feels as though you aren’t up for the task. Don’t worry, we all feel that way sometimes. The good news is there are some easy, straight-forward ways to become the manager that everyone loves.

Show Empathy — People love to work for managers who value and appreciate them as individuals, and not just as faceless workers showing up to do a job. Being empathetic means putting yourself in other people’s shoes and looking at life from their vantage point. You do this by asking open-ended questions about how they’re feeling and listening to their responses (yes, that means you actually have to have a conversation). You can also demonstrate empathy by being understanding when your employees experience difficult circumstances. Whether it’s taking time off work to deal with a sick child or elderly parent, or just listening to them vent a little bit about their rough day at work, people appreciate their boss responding with an attitude of “how can I help?” rather than “keep your personal problems at home.” You can be the most knowledgeable, technically proficient boss in the world, but if you don’t give your people a little bit of your heart they won’t you give you theirs.

Have Their Back — Great managers assume best intentions about their team members. They operate on the assumption that everyone is trying their best and no one is intentionally trying to make a mistake. If a mistake happens, use the occasion as a learning opportunity to help your team member grow. Don’t play the blame game or throw your team member under the bus for goofing up. Another way to have the back of your employees is to advocate for their needs. Being a manager means sometimes having to defend your people from unreasonable expectations or demands from other people or parts of the organization. It’s a challenge to strike the right balance between protecting your people and advocating for their needs versus doing what’s best for the organization, even if it has a negative impact on your team. But your people will love you and be supportive of your leadership if they consistently see you stick up for them when appropriate.

Make Work Fun — We spend too much of our lives at work to have it be drudgery or uninspiring. Managers can be tremendously influential in making work a little bit more fun and it doesn’t take much planning or effort to pull it off. You’d be amazed at how much mileage you can get from doing simple things like calling an afternoon break and serving popsicles, letting people go home from work 30 minutes early on a Friday afternoon, having a potluck lunch, or creating fun awards or rituals for your team. A few managers on my team recently created a humorous award involving the recipient wearing a unicorn-themed ski cap. Unicorns are an inside joke for the team and wearing the cap is slightly embarrassing, but everyone secretly wants to win the award because it’s positive recognition of their work. Managers who make the workplace a fun and rewarding place to be will develop loyal and hard-working team members.

Management is a tough gig but you can make it easier by following a few commonsense principles. Developing empathy in your relationships, standing up for your people when needed, and making work fun will put you on track toward becoming everyone’s favorite boss.

How Hard You’ll Work for Your Team Depends Most on This One Factor

High performing teams are a joy to watch, aren’t they? Team members are committed to the team’s purpose, each other, and work seamlessly together to achieve the team’s goal. Each person knows his or her role, is highly motivated, and will willingly sacrifice their moment in the spotlight if it helps the team win.

Why? What causes some people to fully commit to the team and give their max effort while others don’t?

It’s trust.

In new research conducted by The Ken Blanchard Companies and Training Magazine, over 60% of respondents say the most important factor influencing the effort they give to a team is how much they trust their fellow teammates.

Having high trust in your teammates frees you up to focus on your own contributions without worrying about others following through on their commitments. Trusting your team gives you freedom to take risks, knowing your teammates have your back and will support you. Team trust allows you to have open and honest dialogue and healthy debate that leads to better decision-making, and conflict gets resolved productively instead of people sandbagging issues or sabotaging the efforts of others.

But developing trust in your teammates doesn’t happen by accident; it takes an intentional effort to proactively build trust. There are three major areas to consider in fostering team trust:

  1. Team Leadership Behaviors—The team leader needs to focus on behaviors that provide the right blend of direction and support for individual team members as well as the team as a whole. It’s a delicate balance between the two, because too much focus on directive behavior can lead to micromanaging and the squashing of team member initiative and morale. Leaning too much on supportive behaviors can result in a lax culture where accountability is absent and team productivity is diminished. When team members receive balanced leadership, clear expectations, praise and recognition for achievements, and seeing their leader act in ways that show he/she has the team’s best interests in mind, they are willing to pledge their trust to that leader and their teammates.
  2. Team Culture & Norms—High-trust teams have clear operating norms and a distinctive culture that fosters the development of trust. Decision-making processes are a particularly important aspect of a team’s culture. Processes that allow for open sharing of information, encouraging divergent point of views, and fostering healthy debate among team members are all trust-building actions a team can build into their day-to-day operations.
  3. Personal Trustworthiness—Trust starts with you. If we expect others to grant us trust, then we have to prove ourselves worthy of trust. There are four primary ways we show we our trustworthy. The first is through our ability. Demonstrating competence in our work gives others confidence that we are skilled and knowledgeable and will be able to pull our weight on the team. The second way we demonstrate trustworthiness is by showing we are believable. When we give our word, people can believe it. They know we are honest, act with integrity, and behave in alignment with our values. The third way to show we are worthy of trust is to care about others. People want to know they matter and that their team members care about them as individuals, not just anonymous co-workers. Developing rapport, putting the needs of others ahead of our own, and giving praise and recognition are ways to show our care for others. Finally, the fourth way to demonstrate trustworthiness is being dependable. Dependability means you behave consistently, follow through on commitments, are accountable, and will be there in the clutch when your team needs you.

I think Duke basketball coach Mike Krzyzewski sums it up best in his book, Leading with the Heart, the power that trust brings to teams and organizations:

2 Key Steps Self Leaders Take In Moving From College To Career

Since graduation, I’m finding post-college life to be a bit lonely … a bit scary too. After walking across the big stage and grabbing my degree in early June, I returned, jobless, to my home in San Diego to seek a meaningful career. Graduation was the last big “milestone,” the last item to check off my pre-adulthood list. Now I’ve been turned loose to blaze my own path, and I’m finding the job market to be ruthless and the competition fierce. After so many dead ends and rejected applications, it’s quite easy to feel lost or discouraged.    

In transitional times like these, when bosses, teachers, and other sources of mentorship are in short supply, younger people should consider looking inward — they should consider self leadership. Self leadership is when an individual takes it upon themselves to find the motivation, knowledge, skills, and help they need to thrive personally and professionally. To do that, a self leader must be proactive. They must strive to create change instead of responding to it.

I want to talk about proactivity in two contexts: its presence in one’s personal life, and its importance for those who are reluctant to seek help. I’ve struggled in both areas, but I’ve learned and grown because of it. I’d like to share my experiences with you here.

A semblance of structure goes a long way.

When I was in school, I always had responsibilities to attend to, like class or one of my two campus jobs. They kept me productive and gave me a little bit of predictability. Once I graduated and went back home, I had no class. I had no campus jobs. There was no particular reason to wake up early in the morning; I was free to do anything, free to allocate my time however I chose. It seemed nice on the surface, but I could see the long-term danger it presented.

Settling into a routine is often looked down upon because it precedes one’s fall into the ever-treacherous “rut.” But living without anything to define your day can erode your motivation, opportunities, and potential. Preventing this erosion doesn’t require a militaristic regimen, though. You just have to be proactive and set some sort of structure. In the month since I’ve graduated, I’ve made an effort to get up each morning before 9:00 a.m. and workout (usually an hour spent lifting weights, doing some cardio, or working on my jump shot). Physical activity clears the mind of morning blurriness. It relieves stress and leaves you ready to learn.

After exercise and following breakfast, I’ll put aside five or so hours to do something productive: job apps, LinkedIn/resume updates, or writing articles like this one. It is often painfully boring, specifically the career-related stuff. You can only change up resumes so many times, and bragging about yourself in each iteration of a cover letter can make you feel phony. But when I envision the future I want — good money, fulfillment through my craft, health — I realize five hours a day isn’t the worst thing in the world. I commit myself to those five hours as if it were my career.    

Self leaders don’t sit in front of the TV all day. They are proactive about doing what is required to succeed, and success often requires things that are boring, tedious, or difficult. It’s up to the self leader to push themselves through the gauntlet. Value must be found in positive visions of the future and in the work that forms that future.     

Asking for help is not admitting failure.

Sometimes, success means soliciting assistance, feedback, and support from others. This can be difficult for those who take particular pride in their perceived talents. I was (and to a certain extent, still am) one of those people. Asking others for help seemed like a desperate act to me. I mean, if I was really worth my salt as a writer, editor, or “young professional,” I could do it all alone. Survival of the fittest, right? Getting a job, getting my work published, improving my craft … that was all on me, and I didn’t think there was much else others could provide. I was confident in my ability to learn, adapt, and improve, and that was good from a self leadership standpoint. But this overconfidence also blinded me to the fact that I’m not all that — not the best writer, not the smartest, not the most qualified … and not the most mature either. I thought others would hold me back, but they were actually what would propel me forward.

This realization came at a time of creative frustration. Graduation was near and I was exhausted. Barren of ideas and of any confidence in my ability, I questioned — for the millionth time — whether I had it in me to do any of this. Instead of wondering, I sought advice and feedback from friends. For the first time, I invited others into my editorial process. I gave them rough drafts of what I was working on, and they returned them with comments that were at times harsh. That hurt (a lot), but it humbled me and revealed errors in my work that I wouldn’t and couldn’t have noticed before.

The job search functions in a similar way. I’ve learned that established professionals are willing to help if you ask, but you have to ask. Very rarely will recruiters or higher-ups come to you out of the blue. Getting help doesn’t mean you’re talentless. It isn’t a last resort. It shows that you value progress, and it shows that you’re adept at diagnosing and addressing your weaknesses. Making it on your own without help is admirable if you were forced into that situation, but it’s neither admirable nor noble to purposefully limit yourself. That’s the antithesis of self leadership: self sabotage.

10 Signs You’re Suffering From Rear-view Mirror Leadership

Rear View MirrorI was high on endorphins yesterday morning after I completed my usual Saturday bike ride. I had retreated to the San Diego coast to escape the heat of where I live inland, and I was feeling great after knocking off a crisp 40-mile ride.

As I drove home, the freeway transitioned into a city road and I eased up behind a gentleman in a black Mercedes. He immediately slowed down significantly below the speed limit in a not so subtle attempt to tell me he didn’t want me following too close behind. I slowed down, all the while observing him eyeballing me through his rear-view mirror. Still not satisfied with the distance between our cars, he continued to pump his brakes and slowed down even more, to the point of holding up traffic several cars deep. Continuing to drive significantly below the speed limit, the grumpy Mercedes driver kept his attention focused on the rear-view mirror instead of watching the road up ahead. I switched lanes to pass Mr. Grumpy Pants and watched him as I drove by. He never took his eyes off the rear-view mirror as he proceeded to do the same thing to the next driver who moved up behind him.

The grumpy Mercedes driver got me thinking about how easy it is to lead by looking through the rear-view mirror instead of the front windshield. What I mean by that is we can get so focused on what’s happened behind us that we forget to look forward to the opportunities ahead of us. Here are 10 signs you may be suffering from rear-view mirror leadership:

1. Your natural response to change is “That’s not how we do it around here.” Change brings out interesting behaviors in people. I’ve found most people don’t mind change as long as it’s their idea, they’re in control of it, and it benefits them in some way. But most of the time, though, change is thrust upon us in one way or another and we have to deal with it. Rear-view mirror leaders usually fixate on what they’re going to lose as a result of a change and they expend all their effort in trying to prevent or minimize the impact. Forward-looking leaders search for the opportunities of growth and improvement that will result from change. It’s our choice as to how we respond.

2. Things are never as good as “back in the day.” I’m a nostalgic person by nature and am susceptible to this attitude or line of thinking. However, I’ve learned by experience that the past is a fun place to visit but it’s a bad place to live. Nothing new ever happens in the past. There’s no growth, improvement, or change. Our jobs, organizations, and industries are not the same as they were 20 years ago. We have to stay relevant with the times, personally and organizationally, or risk becoming relics of the past.

3. You’re pessimistic about the future. Sometimes it’s hard to be optimistic about the future, especially in today’s day and age. If your outlook on the future is dependent upon the performance of the stock market or the headline news, then you’re in trouble. The best leaders are dealers of hope. They maintain an optimistic view of the future, keeping focused on their purpose and core values, and putting forth a vision that encourages and energizes their team.

4. You’re focused on maintaining status quo. I’m not one to make a big stink about the difference between leadership and management. Leaders have to manage and managers have to lead. But there is one key difference that I think is worth noting—leaders initiate change whereas managers focus on maintaining or improving the status quo. Status quo leadership is often about looking in the rear-view mirror, making sure everything occurred exactly as planned. Forward-looking leadership involves surveying the open road and charting a course to move the team to its next destination. There will be occasional wrong turns, rerouting the course, and asking for directions. It will get messy and chaotic at times. But it will never be status quo.

5. You micromanage. Micro-managers tend to not trust people. Since trust involves risk, micro-managers default to using controlling behaviors to minimize their dependency on others. They want to maintain power so they hoard information, don’t involve others, and make all decisions of any consequence. Micro-managers tend to believe they know what’s best and will act in ways to keep themselves in the center of any conversation, meeting, or activities in order to exert their influence.

6. You spend more time assigning blame and making excuses than focusing on what you can control. Rear-view leaders are consumed with what others are doing or not doing, and almost always believe their lack of success is a result of factors outside their control. “If only Marketing would have provided us with the right kind of collateral that appealed to our clients…,” or “If Operations hadn’t delayed in getting that order into production…,” and “Customer Service does a horrible job at client retention…” are the kinds of blaming statements or excuses you often hear from rear-view leaders. Proactive leaders understand there will always be factors outside their control, so they spend their energy focusing on what they can influence and trust their colleagues to do the same.

7. You wait for someone to tell you what to do instead of taking the initiative. Failure to take initiative is a symptom of rear-view mirror leadership. Because rear-view mirror leaders are focused on the past, what others are doing or not doing, or focused on maintaining the status-quo, they are often caught watching from the sidelines when they should be actively involved in the game. Do you find yourself surprised by decisions that get made? Find yourself out of the information loop about what’s happening around you? If so, you might be sitting around waiting for someone to tell you what to do instead of taking the initiative. Find a need, meet a need. See a problem, fix a problem. That’s what forward-thinking leaders do.

8. You have a graveyard of relationships that are “dead to you.” It’s easy to run over people when you’re not looking where you’re going. Precisely because they’ve been leading by looking in the rear-view mirror, these kinds of leaders have often neglected to invest in relationships across the organization. They have “written off” people for one reason or another, usually in an attempt to exert power and influence to preserve their position and authority.

9. A lack of possibility thinking. If your first response to new ideas is to find all the ways it won’t work, you’re a rear-view mirror leader. Critical thinking and risk mitigation is necessary when considering a new concept, but if the ideas that come your way never make it past the initial sniff test, then you may be shutting yourself off to new possibilities. Instead of shooting holes in the ideas your team brings to you, try responding with this question: “How could we make this work?” You may be surprised at how much energy and passion it unleashes in your team.

10. You have an “us vs. them” mentality. Do you say “we” or “they” when referring to your organization and its leadership? Whether it’s done consciously or subconsciously, rear-view mirror leaders tend to disassociate themselves from the decisions and actions of their fellow leaders. Being a leader, particularly a senior or high-level one, means you represent the entire organization, not just your particular team. You should own the decisions and strategies of your organization by phrasing statements like “We have decided…” rather than “They have decided…” because it shows your team that you are personally invested and committed to your organization’s plans.

The grumpy Mercedes driver couldn’t see he had a wide-open road ahead of him to enjoy because he was too focused on what others were doing behind him. Don’t make the same mistake as a leader. If any of these ten signs ring true, you may be spending more time leading by looking through the rear-view mirror instead of the front windshield.

Broken Trust – 3 Steps to Repair & Regain the Trust You’ve Lost

As I’m driving into the office one Thursday a few years ago, I’m contemplating the agenda for my team meeting that morning. It dawns on me that it’s April 1st—April Fools Day. Being a guy who loves a good practical joke, I immediately start thinking about a prank I can pull on my team. The only idea that comes to mind is to tell the team I’m resigning. I figured people will immediately know I’m joking, we’ll all get a good laugh, and then we’ll go on our merry way. Boy, was I wrong.

I enlisted several co-conspirators to follow my lead and feign reactions of surprise and sadness when I made the announcement at the end of the meeting. What ensued were acting performances worthy of an Oscar. The net result was team members were shocked, angry, and felt betrayed by my callousness. One person got very emotional and stormed out of the meeting in tears. Why I thought that joke would be funny is beyond me. Instead of having a good laugh with my team, I had severely eroded their trust in me.

Over the next several days I met with team members one-on-one and together as a group. I followed these three basic steps to rebuild trust between us.

  1. Acknowledge—As the 12-step recovery process has taught us, the first step in fixing a problem is to acknowledge you have one. When violations of trust occur, it is tempting to sweep the fallout under the rug and pretend it didn’t happen. Breaches of trust need to be met head-on and burying your head in the sand and pretending it doesn’t exist only makes the wound fester and become infected. It’s helpful to assess which of the four elements of trust has been eroded and then admit your mistakes. There are few trust-building behaviors more powerful than admitting and owning your mistakes. After your admission, let others express their feelings. Listen with empathy and understanding; don’t debate and argue.
  2. Apologize—The second step in rebuilding trust is to apologize for your actions. This is a make it or break it moment in the process of rebuilding trust. If you apologize well, you set the course for healing and higher levels of trust in the future. If you botch the apology, you can dig yourself into an even deeper hole of hurt and dysfunction. Effective apologies have three basic components: admitting your fault, expressing remorse for the harm caused, and committing to repairing the damage.   3. Act—This is where the rubber hits the road in rebuilding trust. You can articulate the most awesome apology in the world, but the relationship will suffer permanent harm if you don’t change your behavior. The key success factor is to have a plan of action that is agreed upon with the person you offended. Outline how each of you will move forward in the relationship, what accountability looks like, and how you’ll know when the breach of trust has been repaired. The time it takes to repair trust is usually proportional to the severity of the offense.

Rebuilding trust in relationships requires us to be vulnerable and courageous. We have to acknowledge we did something wrong, apologize for our behavior, and act in ways that repair the damage we caused. However, the net result can be even stronger levels of trust. Relationships that have experienced the crucible of broken trust can come out stronger on the other side if both parties are willing to engage in this hard work to get to a place of healing and restoration.

We Don’t Have a Crisis of Trust – We Have a Crisis of Untrustworthy Leaders

“An Implosion of Trust”—That’s the headline of the executive summary of Edelman’s 2017 Trust Barometer. Their annual trust survey and report goes on to cite grim statistics about the state of trust in the world:

  • Trust in government, business, media, and NGOs declined broadly over the last year, the first time this has happened with all four institutions in the 17 years Edelman has been tracking trust.
  • Only 29% of respondents say government officials are credible and just 39% say the same about CEOs.
  • The media is distrusted in 82% of the world’s countries, and in only five (Singapore, China, India, Indonesia, and the Netherlands ) is it above 50%.
  • 85% of people lack belief in the system.

It’s enough bad news to make you want to stay in bed and pull the covers over your head, isn’t it? (Note: These statistics are measuring generalized trust in a social and institutional context. We don’t have a crisis of trust so much as we have a crisis of untrustworthy leaders. Just take a look at Fortune’s list of the world’s 19 most disappointing leaders to get a feel for how many suffered trust-related gaffes. An institution is simply a collection of individuals who act in such a way that causes their constituents to trust or distrust the organization. Leadership sets the tone for an organization’s culture and performance and it’s there we need greater accountability for leading in trustworthy ways.

But what makes a leader trustworthy? There are four key elements to being trustworthy. You can easily remember them as the ABCDs of Trust:

A is for AbleDemonstrating Competence. Leaders who possess the skills, knowledge, and expertise for their roles earn trust. Able leaders demonstrate their competence by having a track record of success. They consistently achieve their goals and can be counted on to solve problems and make good decisions.

B is BelievableActing with Integrity. Integrity is at the heart of trustworthiness and it’s impossible to be fully trusted without it. High integrity leaders are honest, tell the truth, admit their mistakes, and act in alignment with their values and those of the organization. They walk the talk.

C is for ConnectedCaring about Others. Trustworthy leaders value relationships. They care about their people and act in ways that nurture those relationships. Connected leaders establish rapport with people by finding common ground and mutual interests. They share information about themselves and the organization in a transparent fashion, trusting others to use information wisely. Most of all, connected leaders are others-focused. They place the needs of others ahead of their own.

D is for DependableHonoring Commitments. Fulfilling promises, maintaining reliability, and being accountable are critical aspects of being dependable. Trustworthy leaders do what they say they’re going to do. They don’t shirk their responsibilities or hold themselves to a different (i.e., lower) standard than their team.

Think of the ABCDs as the language of trust. The more leaders focus on learning the language of trust, the more trustworthy they will become, the more trust they will earn from others, and the more our organizations will embody the ideals of trust. 5 Leadership Lessons From Being a Dad

Being a dad has been, and continues to be, one of the greatest joys of my life. I’ve experienced tremendous highs, suffered through some lows, doubted myself, learned much, and have been stretched to grow in ways I couldn’t have imagined when I first started this journey twenty-five years ago. The same could be said for my journey as a leader!

As I reflect on the lessons that have taught me to be a better father, I realize that many of the same principles apply to being a trusted and successful leader. Here are five leadership lessons I’ve learned from being a dad:

  1. There’s no substitute for time — I’ve learned that “quality” time is just a convenient rationalization to justify our busyness and to ease our guilt from not spending “quantity” time with our kids. The “quality” happens in those unexpected moments during the “quantity.” Being a leader requires spending large amounts of time with your people and not isolating yourself in your own little world. Devote yourself to investing in the growth and development of your people and you’ll reap the rewards.
  2. Set clear expectations — Part of being a good dad is setting clear expectations for his kids. They should know what’s expected in terms of their behavior and attitudes, and what the consequences will be (either positive or negative) for meeting or not meeting those expectations. Your people at work need the same clear expectations regarding their performance. They need clear targets with identifiable rewards or consequences. It’s not fair to judge your people (or kids) for their actions if they weren’t clear on the goal in the first place.
  3. Be the example — Being a dad means setting the right example for his kids and the same is true in being a leader. Your attitudes, the tone of voice you use in speaking to others, your work ethic, and the way you treat people are just a few of the ways you will influence your people. Just as a child will observe and often imitate every move of his dad, your people are always taking their cue from the actions of their leader. Make sure you’re leading well!
  4. Have fun — It’s easy to get bogged down in all the stress and anxiety that comes with being a dad, but I’ve learned to have fun and enjoy the journey as much as possible. Leaders need to remember to take work seriously, but not take themselves too seriously. Laugh at yourself, keep the mood light, and don’t be afraid to have fun with your staff. When the stressful times come, your people will be more willing to put in the extra effort that’s necessary.
  5. Validate them — One of the primary roles of a father is to validate his children. A father’s approval imparts a tremendous amount of psychological and emotional confidence in a child that empowers him to grow in confidence and faith in his own abilities. Your staff needs your approval as well. When your people know that you accept them, desire the best for them, and will do whatever you can to help them succeed, you will have their loyalty and commitment in following your lead.

Leading and managing adults at work is obviously not the same as parenting children, although some days it can certainly feel that way! However, the principles one uses to be a successful father (or mother) can be equally beneficial for success as a leader. Just like being a father, the key is being consistent in your approach and having the best interests of your people in mind.

Imagine for a minute that Yelp allowed your people to rate every one of their interactions with you. What would your star rating be? What would the comments say about you?

I started thinking about this in regards to leadership over the last several weeks as I’ve used Yelp. I’ve had a number of occasions where I’ve referenced Yelp to help me choose a restaurant or let me read customer feedback about a business service I was considering purchasing. From a consumer perspective I’ve always found it a helpful source of information, and from a business perspective I know many organizations take their Yelp ratings seriously and are active in monitoring and responding to customer feedback.

Of course leadership surveys are nothing new. We’re all familiar with 360° feedback surveys, leadership satisfaction, engagement, or other types of surveys that allow for some sort of assessment of leadership performance. These kinds of surveys tend to only be snapshots in time because they are deployed once a year or less. This limitation has led to the development of “pulse” surveys, which are shorter and more frequent in nature. But back to my original question—What if your team members could provide a Yelp-like rating every time they interacted with you?

Why is that important? Because whether or not you realize or appreciate it, your people make mental and emotional appraisals of their interactions with you. Those appraisals lead team members to act in either positive ways that benefit the organization or in negative ways that harm it. Hmm…have you ever considered that you have that much influence over people?

Next time you’re having a one-on-one conversation with an employee, facilitating a team meeting, or even sending an email to the whole group, think about how team members would rate that interaction. Would they give you five stars and post raving comments about your leadership, or would they give you one star and post negative comments urging people to avoid you at all costs?

Never Trust Anyone Over 30 – Bridging the Generational Trust Gap at Work

Who do YOU trust?  The phrase, “Never trust anyone over 30,” was coined by Jack Weinberg, a political activist at Cal-Berkeley in the 1960s. Now on the other side of the fence, Boomers are more likely to say you shouldn’t trust anyone under 30. In return, Millennials just give Boomers the side-eye (whatever that means).

The reality is that trust – as a general idea – is seemingly non-existent in society. Today, people don’t trust politicians, public schools, the media, banks, big business, or even the police. And then there is the very common distrust that exists inside the workplace between generations AND between managers and employees.

Bottom line? Millennials and Boomers don’t trust each other, and it is wreaking havoc in the office.

The Role of Forgiveness in Rebuilding Trust – 8 Principles to Remember

Withholding forgiveness from someone is like taking poison and waiting for the other person to die.

Suffering a betrayal of trust can be one of the most difficult and challenging times in your life. Depending on the severity of the offense, some people choose not to pursue recovery of the relationship. For those that do, the process of restoration can take days, weeks, months, or even years. If you choose to invest the time and energy to rebuild a relationship with someone who has broken your trust, you have to begin with forgiveness.

I’ve experienced this personally in my own life and can attest to the fact that trust can be rebuilt and the relationship can be stronger and healthier than it was before. But it requires the parties involved to step out in faith, invest the time and effort, and be accountable to each other.

There are many misconceptions about forgiveness, like it’s a display of weakness, it lets the offending party off the hook, or opens the door to people taking advantage of you. Those are misconceptions for a reason: they’re wrong. As you consider forgiving someone who has betrayed your trust, here are 8 principles to remember:

1. Forgiveness is a choice – It’s not a feeling or an attitude. Forgiving someone is a mental decision, a choice, that you have complete control over. You don’t have to wait until you “feel” like forgiving someone.

2. Forgiving doesn’t mean forgetting – You don’t have to forget the betrayal in order to forgive. You may never forget what happened, and those memories will creep in occasionally, but you can choose to forgive and move on.

3. Forgiveness doesn’t eliminate consequences – Some people are reticent to extend forgiveness because somehow they think it lets the other person off-the-hook from what they did wrong. Not true. Consequences should still be enforced even if you grant forgiveness.

4. Forgiving doesn’t make you a weakling or a doormat – Forgiveness shows maturity and depth of character. If you allow repeated violations of your trust, then you’re a doormat. But forgiving others while adhering to healthy boundaries is a sign of strength, not weakness.

5. Don’t forgive just to avoid pain – It can be easy to quickly grant forgiveness in order to avoid conflict and pain in the relationship. This usually is an attempt at conflict avoidance rather than true forgiveness. Take the appropriate amount of time to think through the situation and what will be involved in repairing the relationship before you grant forgiveness.

6. Don’t use forgiveness as a weapon – If you truly forgive someone, you won’t use their past behavior as a tool to harm them whenever you feel the need to get a little revenge.

7. Forgiveness isn’t dependent on the other person showing remorse – Whether or not the person who violated your trust apologizes or shows remorse for their behavior, the decision to forgive rests solely with you. Withholding forgiveness doesn’t hurt the other person, it only hurts you, and it’s not going to change anything that happened in the past. Forgiveness is up to you.

8. Forgiveness is freedom – Holding on to pain and bitterness drains your energy and negatively colors your outlook on life. Granting forgiveness allows you to let go of the negative emotions that hold you back and gives you the ability to move forward with freedom and optimism.

Forgiveness is letting go of all hopes for a better past.

Forgiveness is the first step in rebuilding a relationship with someone who has betrayed your trust. If you skip this step you take the risk of trying to rebuild your relationship on shifting sand and eventually trust will crumble again. Start with forgiveness, you won’t regret it.

6 Ways Leaders Should Be Like Mothers

Dear Leaders,

Today is a time we set aside to celebrate our mothers. Motherhood is often a thankless and tiring endeavor. It’s easy to take for granted the hard work, sacrifice, and love that moms contribute to our lives. So today we pause to appreciate the countless ways our mothers have positively influenced us and shaped us into the people we are today.

In many ways, moms are the ultimate picture of servant leadership in action. They always have the best interests of their children in mind and will go to great lengths to help them grow, develop, and succeed in life. They are able to harmonize the polarities of unconditional love and tough love, and do so in such a way that their children always know that mom has their back. Mothers are simply amazing leaders.

Using the acronym MOTHER, here are six ways leaders can improve their effectiveness by embodying the characteristics and behaviors of great mothers:

Mentor — What does a mentor do? A mentor shares the wisdom that has been gleaned from life experiences. Mentors offer advice, perspective, and guidance to help their mentee navigate their life or career journey. Sometimes that comes in the form of encouragement and other times as correction. Moms, and great leaders, are trusted mentors.

Objective — Moms have a unique ability to be objective in the way they treat their kids, and leaders should use the same approach with their team members. Moms love all of their children completely, yet uniquely. If love were able to be measured, a mom’s love would be complete, 100% for each child. And if love came in different colors, each child’s color would be unique: blue, red, purple, etc. Leaders should be completely objective with their followers, yet treat each one uniquely according to their needs and situation.

Trustworthy — It goes without saying that moms are trustworthy. Leaders should be no different. Trustworthiness is the foundation upon which successful leadership is built. Leaders should embody the four elements of trust: ability, believability, connectedness, and dependability. Helpful — Who stays up late to help their child complete a school project the night before it’s due? Who drives the team carpool all day on Saturdays to shuttle the kids between matches? Who does the laundry, cooks the meals, cleans the house, packs lunches, and plays nurse when the kids are sick? Mom, that’s who! (Yes, sometimes Dad too, but I’ll save that for a Father’s Day article.) Mom is always there to help, no matter how big or small the need. The best leaders do the same. Their team members know they can approach the leader with any question or need, no matter how trivial, and the leader will welcome the opportunity to provide assistance.

Encouraging — Moms are awesome cheerleaders. They are always looking for opportunities to cheer on their kids to be the best they can be. Excellent leaders are constantly looking for ways to bring out the best in their people. It can be as simple as spending a few minutes to build rapport with a team member by talking about their mutual interests outside of work, or it could be something as big as publicly recognizing a team member in front of his/her peers. Regardless of the action, great leaders look for ways to encourage their followers.

Responsible — Moms are the role models of dependable and responsible leadership. If moms say they are going to do something, they do it. They can always be counted on to fulfill their end of the bargain. Shouldn’t workplace leaders do the same? Employees crave leaders who demonstrate responsibility. They want to know their leader takes their obligations seriously and will follow through on their commitments. If leaders want responsible team members, they need to walk the talk and show what responsibility looks like.

Not everyone’s mother has been a great role model of leadership. Mothers, just like all other kinds of leaders, aren’t perfect. They make mistakes. They fail. They disappoint. We can learn from those experiences too, even if it’s as basic as what not to do as a leader.

The best mothers illustrate what great leadership looks like. They act as mentors, are objective in dealing with people, are trustworthy, helpful, encouraging, and responsible. Anyone in a leadership role would be wise to lead a little more like mom.

Cases in point: One survey depressingly shows that 82% of people don’t trust their boss to tell the truth, and other research shows that people are more likely to trust a stranger than their boss.

Uh, Houston, we have a problem.

How do you know if your boss is trustworthy? Look at her actions. When it comes to trust, the old adage that “actions speak louder than words” is absolutely true. Here is a list of ten ways to evaluate the trustworthiness of your boss. As you read, keep a mental tally of how many criteria your boss meets. 10 Ways to Tell if Your Boss is Trustworthy

  1. Your boss demonstrates strong task knowledge and skills. A leader who possesses sufficient expertise in her role inspires confidence and trust in others. People trust  bosses who can provide direction and support to help them perform well at work. It doesn’t mean the boss has to be the ultimate expert in everything under the sun, but the boss does need to have a sufficient grasp of the worker’s job to help them solve problems.
  2. Your boss has a track record of achieving results. Trustworthy bosses consistently help their teams win. Whatever the definition of success for your team or organization, trustworthy leaders are those who regularly lead their teams to victory. Do you trust your boss to take you to the winner’s circle, or is your boss preventing your team from achieving success?
  3. Your boss is honest. Telling the truth, acting ethically, and being a person of integrity are nonnegotiable for being a trustworthy boss. If your boss likes to spin the truth, blame others, and practice situational ethics, then it’s pretty likely she violates the other nine items on this list.
  4. Your boss admits mistakes. Bosses who are willing to admit their mistakes display a level of humility and authenticity that inspires trust in their followers. Does your boss readily admit mistakes and accept responsibility, or does she look to shirk her responsibility, make excuses, or shift the blame?
  5. Your boss walks the talk. Trustworthy leaders act in alignment with personal and organizational values. These leaders are often role models for how others should behave and they take this responsibility seriously. Bosses who walk the talk have earned reputations of being authentic, genuine, and stand-up people.
  6. Your boss practices fairness. Fairness is not treating everyone the same regardless of the circumstances. Broad-brushing everyone with the same treatment can be one of the most unfair things a leader does. Being fair means treating people equitably and ethically given their specific circumstance. How does your boss measure up in this regard?
  7. Your boss cares about your well-being. Does your boss truly care about you as a person, or does she treat you as just another worker showing up to do a job? Trustworthy leaders care about their people. They take a personal interest in the lives of the people by getting to know about their hopes, dreams, and lives outside of work. Could your boss describe 3-5 things about your personal life, or would you be lucky if the boss remembered your name?
  8. Your boss acknowledges, encourages, praises, and advocates for you. Trustworthy bosses are cheerleaders for their people. They look for ways to help their team members grow, catch them doing things right, shine the light on their accomplishments, and stand up for them when they need support. Trustworthy bosses can be counted on to be there for their people whenever needed.
  9. Your boss follows-through on commitments. When your boss makes a commitment, what is your level of confidence that she will actually follow-through? Can you count on your boss to fulfill the commitment, or is it a pleasant surprise when it actually happens? Dependability is a key trait of trustworthy leaders. Is your boss dependable?
  10. Your boss is personally accountable and holds team members accountable. Good bosses set the example for their teams, and they hold themselves and others accountable to those standards. Do the expectations for your team apply to your boss as well, or is she allowed to live by a different set of rules? When team members aren’t carrying their weight, does the boss respectfully and appropriately address it, or is a blind-eye turned to the situation?
