Ctrl+Alt+Delete – 3 Steps to Reboot Your Leadership Style

CtrlAltDeleteControl, Alt, Delete…PC users are familiar with the keyboard trifecta used to reboot a locked-up computer. It doesn’t happen as much as back in the day when we used 286x-486x machines running Windows 3.0 or Windows 95 (if you’re under 30 and have no idea what I’m talking about, click here), but occasionally our computers, or specific applications, still get bogged down and the only way to fix the problem is the technological hat trick of Ctrl+Alt+Delete.

Sometimes we need to reboot our leadership style. It’s easy to get comfortable leading in a certain way, and if we’re not careful, we can find our methods are out of date and no longer effective. Our leadership can get stuck in a rut…bogged down…and before you know it, people are no longer responding to us like they use to. If you find yourself in that situation, it’s time to hit Ctrl+Alt+Delete and reboot your approach to leadership.

Ctrl—When you press the control key in conjunction with other keys on the keyboard, you can perform special functions (e.g., Ctrl+Home=move to top of page, Ctrl+End=move to bottom of page, Ctrl+C=copy, Ctrl+V=paste…you’re welcome for the tutorial on keyboard shortcuts). Pressing that key is all about control, and unfortunately, it’s easy to press it a little too much when it comes to our leadership style. Over-controlling leaders have an unhealthy need to be in power so they hold the reins tightly, never letting employees have too much freedom to do their jobs. If that’s you, it’s time to let go of control by empowering and trusting your people to do their jobs. They may not do it exactly the way you would, but if they’re meeting the right standards, let them add their own creative flair to their work. You’ll find they’ll be more engaged in what they do and produce better results.

Alt—Pressing the Alt key allows you to access the alternate function of other pressed keys (e.g., Alt+Tab=switch between current open windows, Alt+F4=close current window). In leadership, there isn’t any one right way to lead; there are many alternate approaches. The key is to flex your leadership style and approach to meet the needs of the situation. If you’re stuck in a rut and what you’re doing isn’t working, choose an alternate approach. Let me suggest a few: trust and empower people rather than trying to control them, listen more and talk less, ask people what they think instead of always telling them the answer, get to know your employees as people and not just workers showing up to do a job, or offer some words of praise for a job well done instead of being so quick to point out mistakes. Any of those would be good places to start.

Delete—Thank heavens for the delete key! If we type or create something we don’t want or like, a little tap of the delete key instantly erases it. The delete key is the final and most critical key to press when rebooting your computer, and the same is true when rebooting our approach to leadership. We have to regularly delete the leadership behaviors no longer serving us. Times change, new generations enter the workforce, the business climate constantly evolves, and it’s imperative for leaders to stay current and relevant. If you frequently find yourself justifying your leadership behaviors by saying thinks like “It’s always worked in the past,” or “I’m used to doing it this way,” then it’s definitely time to reboot your leadership.

It’s easy to get bogged down in the day-to-day grind of leadership and start to lose effectiveness. It’s important to occasionally reboot our approach to leadership by letting go of control, choosing alternate approaches to how we lead, and deleting the behaviors getting in the way of our success.

Stop Walking on Eggshells – 4 Tips for Dealing with Temperamental People

Walking on EggshellsHunting for hidden eggs is one of the great traditions of celebrating Easter. The fun and excitement of finding eggs can be tempered by the prospect of accidentally stepping on and breaking those delicate treasures. As a result, you end up cautiously tip-toeing through the hunt, afraid to move too fast or take any chances. After a while it takes the fun out of the whole experience.

Walking on eggshells around temperamental people at work takes all the fun out of your job. We’ve all probably had the experience of knowing or working with someone who blows up without any warning or at the slightest provocation. It can be intimidating to work with someone like this, and if you aren’t careful, it’s easy to get trapped in relating to this person in unhealthy ways. You can find yourself constantly bowing to this person’s wishes, avoiding the person, or actually believing you’re at fault for this person’s reactions.

Here are four suggestions to help you deal with this kind of situation:

1. Realize it’s not you – Your behavior isn’t the problem. The problem is the emotional instability of the other person. You are not responsible for how another person reacts, even if they blame you for their behavior (e.g., “You make me so mad!”). The truth is that each of us has to take responsibility for our own behavior, not that of other people.

2. Don’t cater to their demands – There is a reason the U.S. government has a policy of not negotiating with terrorists and it should also be your policy with the office tyrant. Negotiating or catering to the demands of someone does nothing to change their behavior over the long-term and only works against you. They get what they want by having you modify your behavior to suit their needs and you get nothing…except walking on eggshells.

3. Set and maintain boundaries – Healthy boundaries are the key to relating to difficult people at work. Everyone deserves to be treated with kindness and respect, but that doesn’t mean you should be a doormat for them. It’s completely appropriate for you to set boundaries with difficult people, and most importantly, consistently maintain those boundaries. It will likely mean some uncomfortable, yet necessary conversations with the offending party.

4. Seek help if needed – Handling this kind of situation directly with the other person will often solve the issue, but sometimes you may need to call in reinforcements. Don’t hesitate to ask your manager to help address the problem. Reaching out for help doesn’t make you weak and sometimes the offending party won’t change his/her ways until the boss addresses the problem.

“Get Lost in the Game” – 6 Ways to Perform Your Best

“I told him to get lost in the game.”

That was Kentucky coach John Calipari’s advice to one of his star players, Julius Randle, during half-time of the NCAA Men’s Basketball Championship game this past Monday night. Coming into the game, Randle had been averaging over 15 points and 10 rebounds, yet entering half-time he had scored just 6 points, grabbed 2 rebounds, and was clearly fazed by the pressure-packed environment of the championship contest. Calipari knew his player was out of rhythm, trying too hard to contribute and forcing the action, rather than relaxing and letting the game come to him. Calipari wanted Randle to get lost in the game, to be in the flow.

The flow is the metal state you’re in when you’re fully immersed in an activity that consumes your entire focus, energizes your attention, and produces a deep level of satisfaction and joy through the process. In the groovein the zonewiredin the momenton fire…and my personal favorite, beast mode, are all ways of expressing this condition. It’s when we do our best work and experience the most fulfillment in our activities. It’s also a rare and fleeting circumstance to be in the flow.

How can we be in the flow more often? How can we get “lost in the game?” First, we have to understand the conditions that lead to flow experiences. Second, we have to take steps to create the environment for us to get in the flow.

Conditions for Flow Experiences
There are three basic conditions you need for flow experiences:

  1. A clear goal – This is why you often hear athletes talk about being in the zone or having tunnel focus when it comes to their activities. Whether it’s trying to hit a pitched ball, complete a pass, score a goal, make a last second shot, or cross the finish line ahead of others, there is a clear goal that lends purpose, structure, and process to the task at hand. A lack of clear goals is why we often don’t experience the flow at work. Unclear goals make it difficult to narrow our focus and attention and leaves us feeling stuck or overwhelmed with the work in front of us.
  2. A balance between your skills and the challenge of the task – If you perceive you have the skills to meet the difficulty of the challenge ahead of you, it’s easier to get in the flow. If you believe you’re ill-equipped or don’t have the talent to accomplish the goal, anxiety and stress will prevent you from achieving a flow-state. Conversely, if you believe the goal is not challenging enough given your experience and skills, you’ll encounter boredom or apathy. You need the goal to be challenging enough to capture your attention, while simultaneously having enough skill to give you the confidence that you can tackle the situation.
  3. Real time feedback on your performance – You can feel when you’re in the flow. It’s those occasions where you lose track of time because you’re completely immersed in an activity and things just, well…flow. And when you’re not, you feel like you’re trudging up a muddy hill, taking one step up and sliding back two. Flow is sustained by receiving feedback on your performance. When you see you’re performing well, it increases your confidence and desire to stay in the flow. When you see you’re off course, you can make adjustments to get back on track and in the flow.

How to Increase Flow Experiences
We can take concrete steps to help increase flow experiences at work that will allow us to perform our best. Here are six suggestions:

  1. Connect your work to the bigger picture – Too many of us view our work with a microscope rather than a telescope. A microscope allows you to zoom in on the details of a particular object, ignoring the surrounding area. A telescope, on the other hand, allows you to see long distances away—the big picture. Rather than being uninspired by the small tasks you have to do, connect them to the importance of the big picture. Figure out how your work contributes to the betterment of the world. How does your work help improve the lives of people by meeting their needs or desires? All work has redeeming value and it’s up to us to discover it. Tapping into the bigger picture will add motivation and commitment to your work and help you achieve flow in your activities.
  2. Clarify and prioritize goals – If your goals aren’t clear, work on gaining clarity. Figure out specifically what you’re trying to accomplish, what the standards are, the deadlines to meet, or the deliverables being produced. If you’re challenged with too many goals, work on prioritization. If you have conflicting priorities from multiple stakeholders, you may have to involve your supervisor to help you. Get clear on what you need to accomplish and then apply laser-like focus to your activities.
  3. View work as a game – Games in general, and video games in particular, lend themselves to flow experiences because they are immersive in nature. We get wrapped up in figuring how to reach the new level, unlock the next treasure, or beat the “boss.” You can apply the same principles to your work. Engage your mind in thinking about how can you accomplish things faster, better, or easier. Are there other ways you can approach tasks or activities that may bring more fulfillment? Look at work as a game you’re trying to master and let your creativity run wild.
  4. Seek out bigger challenges and/or improve your skills – Complacency, boredom, and apathy are flow killers. If you find your work lacking in challenge, seek out new ones. Work with your supervisor to see if there are increased responsibilities you can take on, project teams you can join, or other ways to add more challenge in your work. On the flip side, worry, stress, and anxiety are also flow killers. If you find your work is too challenging, explore skill development opportunities. Go back to school, read books, get a mentor, or seek out additional training to boost your confidence and capability to meet the challenges you face.
  5. Find your sweet spot – Your sweet spot is where your skills are matched appropriately to the challenge, and when you find that place, you have the greatest chance of achieving states of flow. Finding your sweet spot might mean following point #4 above, or it might mean transforming how you do your work by changing/improving processes, delegating it to someone, or collaborating with others.
  6. Choose your motivation – Your supervisor is not responsible for motivating you. You, and only you, control your level of motivation. You can choose to be disinterested in your work or feel like others are imposing work on you, or you can choose to shift your motivational outlook by focusing on areas of your work where you can exhibit autonomy in your activities, mastery over how well you do your job, and satisfaction in the relationships you build with others.

Kentucky ended up losing the championship to UConn and Julius Randle never really got into the flow of the game, finishing with just 10 points and 6 rebounds. However, it doesn’t negate the wisdom of Coach Calipari’s advice. We do our best work when we get lost in the game.

Everyday at Work is a Job Interview – 5 Tips for Demonstrating Your Value

The dress code in my office is business casual, but every once in a while I like to wear a tie. You know…look good, feel good…dress for the job you want, not the job you have…all that good stuff. Actually, there are times I just like to dress up for no special reason. But whenever I do, invariably I hear the same wisecrack from one or more team members: “Why are you all dressed up? Got a job interview today?” My response is always the same: “I interview for my job every day!”

Although I say that somewhat jokingly, there is an element of truth I’m trying to reinforce with my team—every day you show up to work is an interview for your job. In today’s economy you have to continually demonstrate to your employer how you’re adding value to the organization. I’m not talking about approaching your job from a state of fear, constantly afraid of being let go if you don’t hit a home run every time you come to bat. I’m talking about having an understanding and appreciation for how you have to “bring it” each day you walk through your company’s front door.

Here are five key principles that will help you increase your value and contribution to your organization:

1. Accept the new reality – My brother Ron had only one job his entire life. He recently retired from a 40+ year career with a national grocery store chain, having been employed by them since he was a 17 year-old high school student. Those days are gone. We live in a new reality of a dynamic, constantly shifting, and evolving global economy. It requires businesses to be agile and shift their strategies to take advantage of new opportunities, create new markets, or ward off upstart competitors. You have to come to grips with the need to constantly stay relevant in your job or profession. Complacency and stagnation makes you vulnerable and less valuable to your organization. If you aren’t adding value, you’re probably expendable.

2. Take charge of your own career development – As employees, all of us should expect our employer to help develop us in our role, but career development should be seen as a privilege, not a right. Organizations have an obligation to provide the right training, tools, and resources to enable employees to maximize their potential in the job they were hired to do. But career development (promotions, moving into new roles, etc.) is a privilege and is not the employer’s responsibility. Is it a smart thing for employers to facilitate career development in order to attract and retain key talent? Absolutely! But it’s up to you to keep learning, to further your education, improve proficiency in your job, and develop new skills in alignment with the direction of your organization’s goals and strategies. No one else except you is responsible for your career development.

3. Have an ownership mentality – How would the value of your contribution be different if you acted like you own the place? Would you be more emotionally invested and passionate about the work you do? Would you produce higher quality products? Would you be a little more prudent or cautious with company expenses? Would you care a little more about the customer experience? People who approach their jobs with an ownership mentality care about these sorts of things. They view themselves as stewards of the company’s resources and work hard to promote the success of the entire organization, not just their particular role, team, or department.

4. Build your brand – Whether you realize it or not, you have a brand image at work. Your brand image is not only how people perceive you (your reputation), but also what differentiates you from everyone else in your company. Tom Peters, the guru of personal branding, says, “If you are going to be a brand, you’ve got to become relentlessly focused on what you do that adds value, what you’re proud of, and most important, what you can shamelessly take credit for.” Forget your job title. What is it about your performance that makes you memorable, distinct, or unique? What’s the “buzz” on you? Forget about your job description too. What accomplishments are you most proud of? How have you gone above, beyond, or outside the scope of your job description to add value to your organization? Those are the elements that make up your brand. 5. Consider yourself an independent contractor – Most of us are governed by at-will employment agreements with our companies. Either party can decide to end the employment relationship at any time for any reason (within certain legal boundaries, of course). You would be well-served to view yourself as an independent contractor in the business of you—You, Inc. You have hired out your services to your employer in exchange for a specific level of compensation. At some point in time, either by your choice or your employer’s, that business arrangement may change or end. In the meantime, focus on building a portfolio of accomplishments you can use to secure business with future clients. See rules 1 and 2 above.

Thinking of yourself in these ways might be new to you. It takes a shift in perspective to view yourself as not just an employee doing a job, but as an independent contractor running your own business. If you make that shift, you’ll realize you have to constantly develop your skill-set (i.e., the services you have to offer), build an attractive brand image, and consistently demonstrate to your client (i.e., employer) how you’re adding value. Remember, you are in the business of YOU!

4 Principles for Using Your Leadership Power

Power accompanies leadership. No matter how lofty or humble your title, whether you manage 3 people or 3,000, if you lead a girl scout troop or you’re the CEO of a multi-million dollar company, you will be faced with choices on how to use your power.

You’re probably familiar with the above quote from Lord Acton. Unfortunately, there is much truth in his quote and one only has to look at the news headlines for the latest example of a leader who has misused power for his/her own personal gain.

A good friend of mine who has spent his entire career developing other leaders once shared a keen observation with me. He said that people who need to be in power probably shouldn’t be. His learning was that those people who craved power, who had an inordinate desire to be in control, were the ones most likely to use power in unhealthy ways.

Of course my friend’s statement caused me to wrestle with the concept of power. Do I need to be in power? If so, why? Is it because of ego, status, or enjoyment of the privileges it affords? Is it a bad thing to want to be in power? Would I be unhappy or unfulfilled if I wasn’t in power? One question begets the next.

As I’ve pondered this question, the following ideas have become clearer to me:

1. The best use of power is in service to others. Being a servant leader, rather than a self-serving leader, means giving away my power to help other people achieve their personal goals, the objectives of the organization, and to allow them to reach their full expression and potential as individuals. I love the servant leadership example of Jesus. When two of his disciples came to him seeking positions of power and authority, he chastised them and challenged them to remember that “Whoever wants to be a leader among you must be your servant, and whoever wants to be first among you must become your slave.” (Mt. 20:26-27) One of the paradoxes of leadership is that by placing others before ourselves, and using our power to serve, rather than dominate, actually brings us more power, respect, commitment and loyalty.

2. Followership is just as important, if not more so, than leadership. Learning to be a good follower is an essential component of being a wise leader who uses power appropriately. A person who learns to submit to the authority of others, collaborate with teammates, and sees first-hand the good and bad effects of the use of power, will have a greater appreciation for how power should be used in relationships. We can all probably think of examples of people who were bestowed leadership positions without ever being a follower, who then went on a “power trip” and showed just how ill-prepared they were to handle the power given them. Followership is the training ground for leadership.

3. The ego craves power. My leadership experiences have taught me that I need to be on guard to keep my ego in check. The ego views power as the nectar of the gods, and if leaders aren’t careful, their ego will intoxicate itself with power. In Ken Blanchard’s Servant Leadership program, he does an “Egos Anonymous” exercise that helps leaders come to grips with the power of the ego to make them self-serving leaders rather than servant leaders. Effective leadership starts on the inside and that means putting the ego in its proper place.

4. Power is held in trust. The power I have as a leader is something entrusted to me, both from my boss who put me in this position and by my followers who have consented to follow my lead. This power is not mine to keep. I’m a temporary steward of this power as long as I’m in my leadership role and it could be taken away at anytime should something drastic change in the relationship with my boss or followers. We’re all familiar with “consent of the governed,” the phrase that describes the political theory that a government’s legitimate and moral right to use state power over citizens can only be granted by the consent of the citizens themselves. The same concept applies to organizational leadership, and the minute our people no longer support our leadership, we have a serious problem.

So, do I need to be in power? I don’t think I need it to be fulfilled in my work, but it’s a question I haven’t yet fully answered. Do I like having power? Yes, I do. It allows me to help others in significant and positive ways. But if I’m being honest, I have to admit that I struggle with the shadow side of power and the temptation to use it to feed my ego.

3 Types of People, Projects, and Tasks Every Leader Needs to Eliminate

Pruning-roses-with-shearsAt this very moment, you have people, projects, or tasks you need to eliminate from your life. Maybe you’ve been dealing with a troubling employee situation for months, or even years, and despite your best efforts you don’t see any hope for improvement. Or maybe it’s a project that got off track months ago, but no one, particularly you, wants to admit it’s a failure and a new strategy is needed. Perhaps it’s a particular task or process you’ve maintained for years because “that’s the way it’s always been done,” but you have an inkling that if you stopped doing it tomorrow, no one would notice or care.

If this resonates with you, then it’s time for some pruning.. The core definition of pruning is to remove anything considered superfluous or undesirable. As Dr. Henry Cloud points out in his book, Necessary Endings, the areas of business and life that require your limited resources—your time, energy, talent, emotions, money—but aren’t achieving the vision you have for them, should be regularly pruned in order to reach their full potential.

Consider the cultivation of a prized rosebush to understand the purpose of pruning. The gardener removes branches or buds that fall into any of three categories:

  1. Healthy buds or branches that are not the best ones,
  2. Sick branches that are not going to get well, and
  3. Dead branches that are taking up space needed for the healthy ones to thrive.

These three categories of pruning apply to the types of people, projects, and tasks you are dealing with right now.

Type 1 – The Good Detracting from the Great

The rosebush produces more growth than the plant can optimally sustain. The plant has only so much life and energy to power its development, so the gardener trims what may be healthy, yet average blooms, so the plant can direct its resources to the best producing roses. The good roses, if left alone, will suck life away from the great roses. The result? A rosebush with average blooms performing below its potential.

What people, projects, or tasks are you involved with that, although good in and of themselves, are taking time and resources away from achieving greatness with your team or organization? There is no shortage of things demanding your attention, so the key is to prune your priorities down to the most essential ones that fuel the majority of your success.

Type 2 – The Sick That Can’t be Cured

Some branches in a rosebush become diseased and have to be removed to protect the health of the entire plant. When the caretaker notices a sick branch, he will spend some time trying to nurse it back to health. At some point in time the caretaker will reach a decision to prune the branch because he realizes that no amount of water, fertilizer, or care is going to heal the branch. Sick branches take energy from the rosebush, and pruning these sick branches allows the bush to direct more energy to the healthy ones.

You have people, projects, and tasks that are diseased and need to be removed. You have fertilized them, watered them, nurtured them, and done everything in your power to help cure them. For whatever reason, they aren’t getting better and they’re only taking time and energy away from the healthy things you need to focus on. This can be one of the toughest decisions a leader has to face. It might mean confronting the difficult truth that a key company initiative isn’t working as intended, or a long-term employee isn’t able to improve his performance to meet the needs of the organization. On the plus side, it is liberating to admit things aren’t working and changes need to be made because it frees up time, energy, and resources to focus on areas of new growth.

Type 3 – The Dead Preventing Growth of the Living

The third type of pruning is removing dead branches in order to make more room for the living branches to grow. If the dead branches aren’t removed, the path of the living branches will be obstructed and limited. The living branches need room to spread in order to reach their full potential and the dead branches impede that growth.

You have dead branches in your business and personal life that need to be removed if you want to reach your full potential. It might be misguided organizational strategies that served your company well ten years ago but are no longer relevant. Or maybe it’s processes, systems, or meetings you engage in but don’t add any value to the purpose you’re trying to achieve. If it’s dead and just taking up space, get rid of it. It’s time to cut that branch.

Prune with a Purpose

The gardener doesn’t prune willy-nilly, just clipping branches and blooms here and there without discretion. The gardener has a purpose. He knows what a healthy rosebush should look like and he prunes toward that standard. It illustrates the importance of having clear goals and expectations for your organization, your people, and yourself. Without clear goals and standards, you don’t have an objective measure by which to prune and you handicap yourself from reaching your full potential.

Why Trust Is Worth It

You’ve been betrayed by people you trusted and it has shaken you to the core. Time and time again you’ve opened yourself to the risk of trusting, only to be disappointed repeatedly. You’re hurt and bruised; mentally, emotionally, spiritually, and maybe even physically. You question if trust is worth it.

You’re trapped in a downward spiral of distrust. Doubt and suspicion permeate your relationships, causing you to keep others at arm’s length. You fall further into states of anxiety, fear, and self-protection, until the only solution you see is to build walls around yourself to keep the pain out. It works. Your walls keep the pain out, but trap the loneliness inside. You question if trust is worth it.

You know that life without trust is unfulfilling and you want more. You deserve more. The safety, strength, freedom, joy, and happiness that comes with trust is waiting for you, so you resolve to try again. Baby steps perhaps, but you will start again. You believe that trust is worth it.

7 Ways to Make it Easy for People to Work with You

That was the feedback from team members to a recent survey about the state of collaboration within our department. The feedback was consistent. Collaboration is…well…inconsistent. It all depends on who you’re working with.

In all organizations you’ll hear people complain about the difficulty of working with certain colleagues. The common refrain is, “If only they would _____…”— communicate better, be more responsive, give me all the information I need…fill in the blank with whatever reason suits the occasion.

Instead of being frustrated with other people not being easy to work with, shift the focus to yourself. Are YOU are easy to work with? If you are easy to do business with, odds are you’ll find others much more willing to cooperate and collaborate with you.

Here are seven ways to make it easy for people to work with you:

1. Build rapport – People want to work with people they like. Are you likable? Do you build rapport with your colleagues? Get to know them personally, engage in small talk (even if it’s not your “thing”), learn about their lives outside of work, and take a genuine interest in them as people, not just a co-worker who’s there to do a job.

2. Be a good communicator – Poor communication is at the root of many workplace conflicts. People who are easy to work with share information openly and timely, keep others informed as projects evolve, talk through out of the box situations rather than make assumptions, and they ask questions if they aren’t sure of the answer. As a general rule, it’s better to over-communicate than under-communicate.

3. Make their job easier – If you want to gain people’s cooperation, make their job easier and they’ll love you for it. But how do you know what makes their job easier? Ask them! If handing off information in a form rather than a chain of emails makes their job easier, then do it. If it helps your colleague to talk over questions on the phone rather than through email, then give them a call. Identify the WIIFM (what’s in it for me) from your colleague’s perspective and it will help you tailor your interactions so both your and their needs are met.

4. Provide the “why” behind your requests – Very few people like being told what to do. They want to understand why something needs to be done so they can make intelligent decisions about the best way to proceed. Simply passing off information and asking someone to “just do it like I said” is rude and condescending. Make sure your colleagues understand the context of your request, why it’s important, and how critical they are to the success of the task/project. Doing so will have them working with you, not against you.

5. Be trustworthy – Above all, be trustworthy. Follow through on your commitments, keep your word, act with integrity, demonstrate competence in your own work, be honest, admit mistakes, and apologize when necessary. Trust is the foundation of any healthy relationship, and if you want to work well with others, it’s imperative you focus on building trust in the relationship. Trust starts with being trustworthy yourself.

6. Don’t hide behind electronic communication – Email and Instant Message have their place in organizations, but they don’t replace more personal means of communication like speaking on the phone or face to face. I’ve seen it time and time again – minor problems escalate into major blowouts because people refuse to get out from behind their desks, walk to their colleague’s office, and discuss a situation face to face. It’s much easier to hide behind the computer and fire off nasty-grams than it is to talk to someone about a problem. Just step away from the computer, please!

7. Consistently follow the process – Process…for some people that’s a dirty word and anathema for how they work. However, processes exist for a reason. Usually they are in place to ensure consistency, quality, efficiency, and productivity. When you follow the process, you show your colleagues you respect the norms and boundaries for how you’ve agreed to work together. If you visited a friend’s home and were asked to remove your shoes at the door, you would do so out of respect, right? You wouldn’t make excuses about it being inconvenient or it not being the way you do things in your house. Why should it be different at work? If you need to fill out a form, then fill it out. If you need to use a certain software system to get your information, then use it. Quit making excuses and do work the way it was designed to be done. Besides, if you consistently follow the process, you’ll experience much more grace from your colleagues for those times you legitimately need to deviate from it.

No one likes to think of him/herself as being difficult to work with, yet from time to time we all make life difficult for our colleagues. Focus on what you can do to be easy to do business with and you’ll find that over time others become easier to work with as well.

8 Essentials of an Effective Apology

I'm Sorry HandsI’m pretty good at apologizing and I think it’s primarily because of two reasons:

  1. I’ve been married for over 25 years.
  2. I mess up a lot.

That means I get a lot of practice apologizing. I’ve logged way more than 10,000 hours perfecting my craft, so by Malcolm Gladwell’s measurement, I’m pretty much the world’s foremost expert on apologies. The fact my wife is a loving and forgiving woman doesn’t hurt, either.

More than 25 years experience has shown me there are eight essential elements of an effective apology:

1. Accept responsibility for your actions – If you screwed up, admit it. Don’t try to shirk your responsibility or shift the blame to someone else. Put your pride aside and own your behavior. This first step is crucial to restoring trust with the person you offended.

2. Pick the right time to apologize – It’s a cliché, but true – timing is everything. You can follow the other seven guidelines to a tee, but if you pick a bad time to deliver your apology, all of your hard work will be for naught. Depending on the severity of the issue, you may need to delay your apology to allow the offended person time to process his/her emotions. Once he/she is mentally and emotionally ready to hear your apology, make sure you have the necessary privacy for the conversation and the physical environment is conducive to the occasion.

3. Say ‘”I’m sorry,” not “I apologize” – What’s the difference? The word sorry expresses remorse and sorrow for the harm caused the offended person, whereas apologize connotes regret for your actions. There’s a big difference between the two. See #4 for the reason why this is important.

4. Be sincere and express empathy for how you hurt the other person – Along with saying I’m sorry, this step is critical for letting the offended person know you acknowledge, understand, and regret the hurt you caused. Make it short and simple: “I’m sorry I was late for our dinner date. I know you were looking forward to the evening, and being late disappointed you and made you feel unimportant. I feel horrible about hurting you that way.”

5. Don’t use conditional language – Get rid of the words if and but in your apologies. Saying “I’m sorry if…” is a half-ass, conditional apology that’s dependent on whether or not the person was offended. Don’t put it on the other person. Just man up and say “I’m sorry.” When you add the word but at the end of your apology (“I’m sorry, but…”) you’re starting down the road of excuses for your behavior. Don’t go there. See #6.

6. Don’t offer excuses or explanations – Keep your apology focused on what you did, how it made the other person feel, and what you’re going to do differently in the future. Don’t try to make an excuse for your behavior or rationalize why it happened. If there is a valid reason that explains your behavior, it will likely come out during the apology discussion. But let the other person go there first, not you.

7. Listen – This is perhaps the most important point of the eight and one that’s often overlooked. After you’ve made your apology, close your mouth and listen. Let the offended person share his/her feelings, vent, cry, yell, laugh, scream…whatever.  Acknowledge the person’s feelings (“I understand you’re upset”…”I see I disappointed you”…”I know it was hurtful”), but resist the urge to keep explaining yourself or apologizing over and over again. I’m not suggesting you become an emotional punching bag for someone who is inappropriately berating you; that’s not healthy for either party. But many times the awkwardness and discomfort of apologizing causes us to keep talking when we’d be better off listening.

8. Commit to not repeating the behavior – Ultimately, an apology is only as effective as your attempt to not repeat the behavior. No one is perfect and mistakes will be made, but a sincere and earnest apology includes a commitment to not repeating the behavior that caused harm in the first place. Depending on the severity of the offense, this may include implementing a plan or process such as counseling or accountability groups. For minor offenses it’s as simple as an intentional effort to not repeat the hurtful behavior.

Moment of Trust – How to Give Feedback That Builds Trust, Not Destroys It

feedback2Giving feedback to someone is a “moment of trust” – an opportunity to either build or erode trust in the relationship. If you deliver the feedback with competence and care, the level of trust in your relationship can leap forward. Fumble the opportunity and you can expect to lose trust and confidence in your leadership.

For most leaders, giving feedback is not our most pleasurable task. Having been on both sides of the conversation, giving feedback and receiving it, I know it can be awkward and uncomfortable. However, I’ve also come to learn and believe that people not only need to hear the honest truth about their performance, they deserve it. Most people don’t go to work in the morning and say to themselves, “I can’t wait to be a poor performer today!” We do a disservice to our people if we don’t give them candid and caring feedback about their performance.

The key to giving feedback that builds trust rather than destroys it is to have a plan in place and a process to follow. You want people to leave the feedback discussion thinking about how they can improve, not focused on how you handled the discussion or made them feel.

Before Giving Feedback

Before you have the feedback discussion, it’s important to do three things:

  1. Assess the quality of your relationship – What is the level of trust and mutual respect in your relationship? If the level of trust is low, work on building it. If there has been a specific breach of trust, work on healing the relationship before giving feedback. If the feedback receiver doesn’t trust and respect you, your message will be perceived as one more way “you’re out to get them.”
  2. Diagnose the situation and clarify your motives – Clarifying your motive for giving feedback and the results you want to achieve will help you give the right kind of feedback. Is your motive to simply give information and let the receiver decide what to do with it, or are you making a request or demand and expecting the receiver to do something different? Be clear on the outcome you’re trying to achieve, otherwise your feedback will be muddled and ineffective.
  3. Make sure there is/was clear agreements about goals, roles, and expectations – Did you fulfill your leadership obligations by setting the person up for success with a clear goal? If the goal isn’t/wasn’t clear, then reset or renegotiate the goal. If circumstances beyond the employee’s control have changed to inhibit goal achievement, work on removing those obstacles, revisit the goal, or engage in problem solving.

Feedback Guidelines

When you have the feedback discussion, you’ll be much more successful if you follow these guidelines:

  1. Give feedback on behaviors that can be changed, not on traits or personality – Behavior is something you can see someone doing or hear someone saying. Telling someone they need to be more professional, flexible, or reliable is not helpful feedback because it’s judgmental, nonspecific, and would likely create defensiveness. Being specific about the behaviors the person needs to use to be professional, flexible, or reliable will give the receiver a clear picture of what he/she needs to do differently.
  2. Be specific and descriptive; don’t generalize – Because giving feedback can be uncomfortable and awkward, it’s easy to soft pedal it or beat around the bush. Think of giving feedback as the front page newspaper article, not the editorial. Provide facts, not opinions or judgments.
  3. Be timely – Ideally, feedback should be delivered as close as possible to the time of the exhibited behavior. With the passage of time, perceptions can change, facts and details can be forgotten, and the likelihood of disagreement about the situation increases. Above all, don’t save up negative feedback for a quarterly or yearly performance review. Blasting someone with negative feedback months after the fact is leadership malpractice.
  4. Control the context – Timing is everything! I’ve been married for nearly 26 years and I’ve learned (the hard way) the value of this truth. Choose a neutral and comfortable setting, make sure you have plenty of time for the discussion, be calm, and pay attention to your body language and that of the receiver. Don’t let your urgent need to deliver the feedback overrule common sense. Find the right time and place to deliver the feedback and the receiver will be more receptive to your message.
  5. Make it relevant and about moving forward – Rehashing or dwelling on past behavior that isn’t likely to recur erodes trust and damages the relationship. Keep the feedback focused on current events and problem solving strategies or action plans to improve performance. Staying forward-focused also makes the conversation more positive in nature because you’re looking ahead to how things can be better, not looking back on how bad they’ve been.

Along with these five guidelines, it’s important to solicit input from the feedback receiver to hear his/her viewpoint. You may be surprised to learn new facts or gain a better understanding of the story behind the situation at hand. Don’t presume to know it all when having the feedback discussion.

Giving feedback doesn’t have to be scary and painful. Most people know if they’ve messed up or are falling short in a certain area, even if they don’t like to admit it. The way in which the leader delivers the feedback can have more impact than the feedback itself. You can deliver the message in such a way that your people leave the meeting committed to improving their performance because they know you care about them and their success, or your delivery can cause them to leave feeling wounded, defeated, and less engaged than when they arrived. Which will it be?

It’s your moment of trust. Seize it!

Are You Leading or Wandering? 3 Tips to Keep Your Leadership on Course

cowles-mountain3“It’s too overwhelming to look up the mountain and see how far we have to go” my wife said, as we were enjoying a Valentine’s Day hike this past Friday. “I’m just going to focus on the next step in front of me.”

She continued to lead the way up the hillside when about five minutes later she exclaimed, “Uh, oh. Where did the trail go?” Because she had been looking down at her feet, glancing ahead just one or two steps, she had missed a small directional sign indicating the trail turned to the left. She had started down a path that would have taken us off course. Fortunately we caught our mistake quickly and got back on the proper trail.

It’s easy to miss the directional signs along our leadership journey. We think we’re leading our team down the right trail, only to look up one day to find ourselves wandering aimlessly down the wrong path with no one following behind.

Here’s three tips to keep your leadership on course:

1. Know your destination – This tip seems like a no-brainer, but many leaders neglect to formulate a clear vision of where they want to go, either individually or with their teams. To keep your leadership journey on course, develop goals to guide your efforts. Personally, I like to have 3-5 key priorities for my team each year along with a “theme” or rallying call to focus our efforts. On a personal level, it’s critical to have a clearly defined leadership point of view (LPOV). Your LPOV describes who you are as a leader, identifies the key values that drive your decisions, and explains your beliefs about motivating and leading others.

2. Map your journey – Once you know your destination, you need to map your journey to get there. If we were taking a long car trip in the old days (like 15 years ago), we would have to pull out a map, examine the various roads, use a ruler to measure the distance and calculate our travel time before we even hit the road! Nowadays, our GPS or travel apps do all the work for us. Unfortunately, mapping our leadership journey is more like the old days; it takes work. Create a plan, schedule milestones, have quarterly review meetings…whatever it takes to keep you on track, do it. You don’t want to miss the directional signs along the way.

3. Make course corrections – There are few guarantees in life, but here’s one: change. The question is not if you’ll need to change, but when. You’re going to have to make course corrections to keep your leadership journey on course, and one of the best ways is to plan for it. Build in regular occurrences to review your leadership goals and make adjustments as needed.

Focusing only on the steps ahead, as my wife and I did while hiking, is an effective strategy for breaking down a large goal into smaller ones, and it keeps you from getting overwhelmed by the immensity of your task. However, if you don’t periodically look up from your journey to assess where you are in relation to your final destination, you run the risk of wandering off course.

Do You Have These 4 Requirements for BOLD Leadership?

If you’re like most people, the idea of bold leadership conjures up images of big, charismatic, larger than life personalities. Most of us think of bold leaders as being driven, visionary, and having a take-no-prisoners approach to accomplishing their goals. In the world of sports we think of bold players being the ones who want the ball when the game is on the line. They want to take the last second shot that will win or lose the game. In business, it’s the leaders who are willing to make the multi-million dollar decisions that will propel their organizations forward or put people out of jobs.

If bold leadership is limited to the popular definition I just described, then you and I don’t have much of a chance to be bold, do we? I mean, face it, most of us won’t ever be in those types of situations. We’re just average Joes trying to make a living, doing our jobs the best we can, and if we’re lucky, making a small, positive difference in the world in the process. Bold leadership is for the chosen few, right? Wrong!

Bold leadership is not what you think. BOLD leadership is:

Building trust – Trust is the foundation of any healthy relationship and it’s absolutely critical for successful leadership. Leadership without trust results in fear, withdrawal, compliance, and risk aversion. Leading with trust creates an environment of safety and freedom that result in collaboration, creativity, risk-taking, and innovation. The most successful leaders are trust builders. There’s no two ways about it.

Others focused – Bold leadership is not about you; it’s about the people you lead. Do you put their interests ahead of your own? Are you striving to help them succeed or are they just pawns in your grand scheme to achieve corporate domination? Bold leaders take the strengths of their team members and blend them together in such a way that the team as a whole is stronger than any one individual. You can’t do that if you’re only focused on yourself.

Leading with humility – Popular culture says humility equates to weakness, the polar opposite of being bold. That’s a bunch of malarkey! Humility is not thinking less of yourself, it’s thinking about yourself less. Humility is a quiet confidence in your skills and abilities that allows you to subvert your own ego for the greater good of the team, department, or organization. Arrogant leaders are the ones willing to pursue their own agendas at the expense of everyone else, whereas humble leaders consider the needs of all the stakeholders, recognize the stakes at hand, and make reasoned decisions for the welfare of the group.

Daring to be vulnerable – Bold leaders aren’t afraid to let down their guard a bit and be authentic with those they lead. Employees are yearning for leaders to express genuine care and concern, to acknowledge and appreciate them as individuals with hopes, dreams, and fears, and not treat them as mindless drones, valued only for the work they do on the job. Being vulnerable means sharing information about yourself and the organization and taking an interest in the lives of your people. You don’t have to pour out your life story and be BFFs with every employee, but you do need to open up and help your people see the real you.

Bold leadership isn’t reserved for the chosen few, and it certainly isn’t limited to popular culture’s definition of big, brash, loud leadership. Bold leadership is about the everyday behaviors we use to build trust, focusing on the needs of others, leading with confident humility, and vulnerably engaging with our people in authentic and genuine ways.
