3 Leadership Lessons from LeBron James’ Return to Cleveland

Over the last few weeks, fans of the NBA, and sports fans in general, have been eagerly awaiting the news of where LeBron James will be playing basketball next season. He chose to opt-out of his contract with the Miami Heat at the conclusion of this past season, and speculation has run rampant about whether he would stay in Miami or return to the Cleveland Cavaliers where he began his career 11 years ago, drafted #1 into the NBA as a 19 year-old kid just out of high school. Unless you’ve been living under a rock the last few days, you know the decision: LeBron is going home to Cleveland.

James’ decision to return to Cleveland, presumably where he will finish his career, presents some interesting leadership lessons:

1. Move from success to significance – LeBron James left Cleveland 4 years ago in pursuit of success and he found it in Miami, winning 2 NBA titles and 2 league MVP’s. Despite that success, something was missing: significance. In his book, Halftime: Moving From Success to Significance, Bob Buford says at some point in life (often around middle age) you will have to transition from the struggle for success to the quest for significance. We spend the first half of our life striving to earn more money, get a better title, or gain more possessions. Despite our success, we begin to question the lasting value of our accomplishments and our desires turn toward wanting to leave a lasting legacy. James recognizes this is his opportunity for significance. It’s his chance to influence other players, the city, and the state. James said, “My relationship with Northeast Ohio is bigger than basketball. I didn’t realize that four years ago. I do now.” The transition from success to significance also involves the identification of what brings you true joy and happiness. James said it simply about why he is returning to Cleveland: “This is what makes me happy.”

2. Serve others and something greater than yourself – Part of moving from leadership success to significance is realizing leadership is not about you; it’s about the people you influence. LeBron James has grown to realize this truth. He said, “I know that I’m going into a situation with a young team and a new coach. I will be the old head. But I get a thrill out of bringing a group together and helping them reach a place they didn’t know they could go. I see myself as a mentor now and I’m excited to lead some of these talented young guys.” Leadership is more than a job; it’s a calling. It’s a sacred opportunity to help other people grow into their full potential and achieve more than they could on their own. James said, “I feel my calling here goes above basketball. I have a responsibility to lead, in more ways than one, and I take that very seriously.”

3. Leadership wisdom involves learning the lessons of past experiences – When LeBron James decided to leave Cleveland four years ago, he made the announcement in an over-hyped ESPN television special called “The Decision.” He announced that he was “taking his talents” to South Beach to play for the Miami Heat. People in Cleveland burned his jersey in effigy, called him a traitor (and much worse), and the owner of the Cavaliers, Dan Gilbert, wrote a scathing letter to the public where he described James as “narcissistic” and his decision to leave a “cowardly betrayal.” James has learned from his experiences and grown as a person and a leader. “If I had to do it all over again, I’d obviously do things differently,” he said. “These past four years helped raise me into who I am. I became a better player and a better man. Without the experiences I had there (Miami), I wouldn’t be able to do what I’m doing today.” LeBron has also learned that leadership wisdom involves recognizing the mistakes you make and working to repair them. Regarding his relationship with Gilbert he said, “I’ve met with Dan, face-to-face, man-to-man. We’ve talked it out. Everybody makes mistakes. I’ve made mistakes as well. Who am I to hold a grudge?”

LeBron James entered the NBA with ridiculously high expectations, as evidenced by the moniker assigned him: The Chosen One. Being born in Akron, OH, he was Cleveland’s native son, the savior of the franchise, and heir-apparent to Michael Jordan as the world’s greatest basketball player. In spite of the unreal expectations placed on him and the inevitable bumps in the road he’s experienced, James has seemed to grow into a more self-assured leader who has gained clarity on his purpose on and off the court. That’s a worthy goal for leaders everywhere.

21 Seeds of Trust – If you don’t sow it, you can’t grow it!

It doesn’t matter how rich the soil is in your garden, how much sunlight it receives, or how often you water, if you don’t sow the seeds, you won’t have any plants. In your relationships at work, it doesn’t matter how educated you are, how much money you make, or how successful you are (by whatever standard you want to apply), if you don’t sow the seeds of trust then it won’t develop in your relationships.

If it sounds elementary, well, that’s because it is. Trust in relationships at work begins by demonstrating your trustworthiness. It’s that simple. To get you started, listed below are 21 seeds of trust. Sow these seeds of trust and you’ll reap a harvest of high-trust relationships at work.

  1. Constantly learn, grow, and get better at what you do.
  2. Generously share your expertise with others.
  3. Develop self-awareness (emotional intelligence).
  4. Focus on doing the right thing and doing things right.
  5. Develop good problem-solving and decision-making skills.
  6. Admit mistakes.
  7. Make ethical choices.
  8. Make decisions in alignment with your personal values and those of the organization.
  9. Avoid gossip.
  10. Don’t play favorites.
  11. Tell the truth.
  12. Listen with the intent of being influenced.
  13. Be authentic and genuine.
  14. Accept feedback as a gift.
  15. Share credit with others.
  16. Keep your promises.
  17. Meet deadlines.

Defensiveness Is Killing Your Relationships – How To Recognize It and What To Do About It

Your defensiveness is killing your relationships and you don’t even realize it.

What? Me being defensive? I’m not defensive! YOU’RE the one that’s always defensive!

That’s a classic defensive response to a piece of feedback. Throw up a wall, rebut the statement, and accuse the other person of the same complaint. The sad thing is many of us react defensively without even thinking about it. In her book, A Mind of Its Own: How Your Brain Distorts and Deceives, Cordelia Fine points out that we think other people’s bad behavior toward us is intentional, but we dismiss our own bad behavior as inadvertent, a mistake, or unavoidable due to circumstances out of our control. This allows us to feel morally superior to the other person while simultaneously protecting our ego from the possibility that we may actually be incompetent or acting like a jerk.

The Causes of Defensiveness

People react defensively because they anticipate or perceive a threat in their environment, not usually because they’re just wanting to be difficult. Unfortunately, defensive behavior creates a reciprocal cycle. One party acts defensively, which causes the other party to respond defensively, which in turn causes the first party to raise their defenses even higher, and so on and so on. Defensive behavior can be a complex and murky issue. For many people, their behavioral patterns stem from emotional, mental, or personality issues/tendencies developed over the course of their lifetimes (feelings of abandonment, inferiority, low self-esteem, narcissism, etc.).

Beyond the mental and emotional factors, there are types of behaviors that cause people to respond defensively. Defensive communication expert Jack Gibbs outlines six behavioral categories that create defensive responses in people:

  1. Dogmatism – Black and white, I’m right and you’re wrong, either/or, and other kinds of all or nothing thinking and communication cause people to react defensively.
  2. Lack of accountability – Shifting blame, making excuses, and rationalizing behavior leads people to raise their defense levels.
  3. Controlling/Manipulative – Using all sorts of behaviors to control or manipulate people will lead to defensive behavior. No one likes to feel like they are being used by someone else.
  4. Guarded/Withholding Information – When people feel like they are being left in the dark or purposely excluded from having information they should know, they are threatened and will react defensively.
  5. Superiority – Want someone to be defensive? Then act like you’re better than him/her, lord your power, knowledge, or position over them and see how they respond.
  6. Critical – A constant focus on catching people doing something wrong, rather than right, creates a climate of defensiveness.

How to Deal With Your and Other People’s Defensive Behavior

Dealing with defensive behavior can be complex and exhausting because it’s hard to separate a person from their behavior or the situation. And as mentioned earlier, some people’s defensiveness is so deeply rooted in their behavioral patterns that there is little realistic chance they will permanently change. However, there are some helpful strategies we can use to deal with our own defensiveness and that of others:

  • Re-frame the behavior – Rather than label a person’s defensive behavior as bad, understand it for what it is – defensive. Once you understand it as defensive, then you can explore why the person is feeling threatened and work to address the threat(s). One of the reasons we get so frustrated with defensive people is we try to deal with the behavior without addressing the threat that is causing the behavior.
  • Reduce the danger – Once you’ve identified the threat(s) causing the defensive behavior, work to reduce the perceived danger. Be moderate in your tone, even-tempered, empathize with their concerns, be respectful, and respond non-defensively to avoid escalating tensions.
  • Develop self-awareness and emotional intelligence – Self-awareness is the foundation of emotional intelligence. Through self-improvement, counseling, training, or mentoring, explore the causes of your defensive behavior. What are the triggers that make you feel threatened? Having a better understanding of yourself will not only help you regulate your own behavior, it will give you better insight into the behavior of others as well.
  • Replace negative feedback with questions or offers to help – If you have to regularly deal with someone who reacts defensively, you’ve probably noticed that the slightest bit of negative feedback sets them off. Try replacing the negative feedback with a question or an offer to help. For example, instead of saying “Sally, you made a mistake on this report,” rephrase it by saying “Sally, I’m not sure I understand this section on the report. Could you help me figure it out?” Remember, a person acts defensively because he/she perceives a threat. Try to make the situation non-threatening.
  • Move from dogmatism to openness – The less people feel boxed in to either/or, yes/no, right/wrong choices, the less threatening the situation. Of course there are times where things need to be done a specific way, but if you approach the situation with a spirit and attitude of openness rather than “my way or the highway,” you’ll get a more open response.
  • Treat people as equals – Approach other people in a collaborative manner, looking for ways to help them win in the situation. Take time to identify and recognize their needs, discover what’s important to them, and validate their concerns.

Defensiveness destroys relationships from the inside-out. It creates a climate of contention and tension that eventually leads to a loss of trust, alienation, and separation. The opposite of defensiveness, openness, creates an atmosphere of freedom, growth, respect and trust. Identifying the root of defensiveness in our relationships, and working toward addressing and removing those issues, will help improve the overall quality of our relationships and the productivity of our teams and organizations.

Catch People Doing Something Right – 4 Ways to Build Workplace Morale

Happy FacesCreating a workplace culture that breeds high morale and engagement doesn’t happen by accident. It requires leadership – wise, empathetic, discerning, thoughtful, strategic, and caring leadership. And it’s a leadership you can’t fake. It has to flow from the ethos of who you are as a person.

For the last 18 years I’ve had the privilege of working for Ken Blanchard, a man who knows a thing or two about leadership. Along with his wife Margie, he has created a leadership development company that embodies several principles of a high engagement culture. In traditional Blanchard style, I’ve taken some complex issues of morale and engagement and tried to crystallize them into simple truths that all leaders can use to build morale in their organizations.

Catch People Doing Something Right

Too many work environments are focused on catching people making mistakes. In a well-intentioned effort to improve productivity and efficiency, leaders are prone to reduce an employee’s performance into raw data, metrics, and statistics. Every detail is parsed and analyzed and people’s shortcomings are readily pointed out. Years ago Ken Blanchard said, “People who feel good about themselves produce good results, and people who produce good results feel good about themselves.” It’s a virtuous cycle built on the concept of catching people doing something right. One of the easiest and quickest ways a leader can improve workplace morale is to notice, encourage, and celebrate the good things that are happening. It’s a common occurrence at The Ken Blanchard Companies for us to start meetings with the agenda item of “praisings and celebrations.” We take time to intentionally focus on the good things people are doing and celebrate their successes.

Be Other Focused

Another strategy for enhancing workplace morale is to serve others. It’s hard to be self-centered, critical, and myopic about your own business when you reach out and help others less fortunate. We have an in-house charity organization called Blanchard for Others that supports numerous local, national, and world charities. Employees have a voice in not only directing funds to these organizations, but getting personally involved. Employee volunteer efforts are encouraged through the use of “Blanchard Ambassador” hours—paid time off apart from an employee’s own vacation time—that allow team members to serve with charities locally and abroad. You can build employee morale by not only engaging their minds at work, but their hearts as well.

Treat Your People How You Want Them to Treat Your Customers

The manner in which you treat your people will be the manner in which they treat your customers. It doesn’t matter if you have a catchy customer service slogan, wallpaper the office with posters of the company mission statement and values, or create fancy marketing materials touting your brand promise, if you treat your people like they’re irresponsible, untrustworthy, and have to be micromanaged, they’ll treat your customers the same way. At Blanchard, people are extended a fair amount of autonomy in their roles to do what’s in the best interest of our clients. Leadership takes this same approach with employees through various programs like Infant at Work, where new mothers are encouraged to bring their infants to work until they reach 6 months of age. The company also sets aside a certain percentage of our profits for employees to donate to the charity of their choice through our Give Back program. The employee, not the company, decides where that money will be used. Autonomy and flexibility are key components in creating a high-morale workplace.

It’s the Culture, Stupid

To plagiarize Bill Clinton’s 1992 presidential campaign slogan (“It’s the economy, stupid”)—It’s the culture, stupid! At the end of the day, the creation of a high-morale, highly engaged workforce is about intentionally nurturing the norms and behaviors you want in your culture and extinguishing those you don’t. Every day Ken Blanchard leaves a “morning message” voicemail for the entire company. In that message, Ken takes the opportunity to reinforce the core values of our culture. He praises accomplishments of individuals, share concerns for those in need, discusses his latest insights about life and leadership, or shares other inspirational ideas and encouragement.

Any single one of these strategies is insufficient in itself, and certainly not appropriate for every organization. However, taken together, they weave together to form the fabric of our culture that results in a highly engaged, positive morale workforce. It doesn’t matter your industry, geography, or size of organization when it comes to building a high-morale culture. It starts with leadership. It starts with you!

Tony Gwynn – 4 Lessons Beyond the Baseball Field

Tony GwynnTony Gwynn passed away today at the young age of 54 after battling salivary gland cancer the last few years. Tony was an inspirational role model to me. It wasn’t so much what he accomplished that inspired me…although his accomplishments are mind boggling…but how he went about it. Tony was always low-key and understated, never self-promoting, yet the consummate professional. I always admired how Tony handled himself, not just as a player, but as a man.

While in high school I followed Tony’s career at San Diego State University, where he was an All-America athlete in both basketball and baseball. I graduated high school in 1984, Tony’s first full season in the majors and the year he helped lead the San Diego Padres to their first World Series appearance. It was a magical time in San Diego and was the beginning of a love affair between Tony and the city. I, like so many other people, grew from childhood to adulthood watching Tony play baseball for the hometown team.

Tony went on to become the premier hitter of his generation and one of the greatest baseball players of all time. As a youth baseball coach for 15 years, Tony was my constant example to the kids of how to play the game the right way. I always told my players that one of the reasons I love the game of baseball is that it teaches so many life lessons. The long season, full of highs and lows, is a metaphor for our experiences in life. Tony taught me a number of lessons that I’ve tried to apply in my work and life:

  • Approach  your work as a craftsman – Tony was a master craftsman when it came to hitting a baseball. It was both an art and science to him and he studied it endlessly. Tony was a pioneer in the use of video to study his own at-bats as well as opposing pitchers. Tony has inspired me to approach my own career as a craftsman. Every day is an opportunity to improve my craft. Tony once said that “You can’t live on what you did yesterday. You have to go out and prove yourself every day.”
  • Show loyalty – Tony spent his entire 20 year career with Padres, a rarity in today’s world of superstar athletes auctioning their services to the highest bidding team. Tony knew what he wanted, where he wanted to live and raise his family, and he placed a higher priority on those goals than simply making a buck. Loyalty breeds trust, and Tony was trusted to always be loyal. He’s called “Mr. Padre” for a reason.
  • Be dedicated – Of course Tony is known as a great hitter, and rightly so. He was so dedicated that he would hit thousands of balls off a tee to hone the mechanics of his swing. But Tony also became a very good outfielder because of his dedicated work habits. He wanted to be known as an excellent defensive player and he worked hard at it, eventually winning five Gold Glove awards. Although he wasn’t blessed with outstanding arm strength or range in the field, Tony made up for it with expert positioning in the field and knowledge of opposing hitters. Tony displayed his dedication by working endless hours, always on a quest to be the best player he could be.
  • Have fun – Tony loved to play. He enjoyed the process of playing baseball, from practice, to the actual game, to post-game film breakdown, it was all fun to Tony. Tony always had a smile on his face and a laugh to share. His joyful, positive approach to life was the perfect antidote to a game predicated on failure. Even during his cancer treatments in the last few years of his life, he always had a positive outlook that tomorrow would be a brighter day

Tony was elected to the baseball Hall of Fame in 2007, an honor worthy of being this generation’s greatest batsman. Today, Tony joined the eternal hall of fame, an honor worthy of a man who lived his life as a positive role model to me and so many others.

A Father’s 10 Lessons about Leadership

Father's DayToday is Father’s Day, a time we set aside to honor fathers and the role fatherhood plays in our society. Being the father of two boys (Michael 22, Matthew 18) is one of the greatest joys of my life. I’ve tried to be a positive role model and demonstrate what good leadership looks like to my sons. I’ve certainly had my ups and downs over the years, but hopefully the ups outweigh the downs and my children have a fairly clear idea of what good leadership entails. By no means an exhaustive list, I’ve listed ten lessons about leadership I’ve tried to teach my kids:

1. Leadership begins with trust – If you want people to give you their full commitment and passion, you have to earn their trust. You can get people to follow you by virtue of your power or title, but they’ll only do so out of compulsion or fear. Trust is essential for long-term effective leadership.

2. Be a person of integrity – Leadership flows from who you are as a person; your values, beliefs, and attitudes. All the leadership tips, tricks, and theories won’t do you a bit of good if you aren’t a person of integrity. Get clear on your values, live them out, and don’t ever stray from them.

3. Be dependable – People want consistency from their leaders. If you say you are going to do something, do it. Don’t make promises you aren’t absolutely sure you can keep and always follow-through on your commitments.

4. Care about others – Leadership is all about relationships. Take a genuine interest in others and get to know them as individuals, not just as teammates or employees. Your success in life will be dependent on your ability to relate effectively with others, regardless of how smart you may be. Remember, people don’t care how much you know until they know how much you care.

5. Be a thermostat, not a thermometer leader – Leaders are responsible for setting the tone for their team. Just like a thermostat controls the temperature of a room, and not merely reflects it like a thermometer, so leaders need to be proactive in creating the environment for their team to do their best work.

6. Don’t be afraid to fail – Failure is part of the learning process. There is no shame in putting forth your best effort and coming up short. The important thing is to take what you learn from the experience and use it to do better the next time. As Winston Churchill said, “Success is not final, failure is not fatal; it is the courage to continue that counts.”

7. Adjust your leadership style – You can’t be a one trick pony when it comes to leadership. You have to learn to flex your leadership style to the situation. Sometimes people will need more direction and other times they’ll need more support. It all depends on the task at hand and how capable and committed the person is to perform it. Learn to be flexible in your approach with people and you’ll be much more effective as a leader.

8. Start by being a good follower and teammate – The best leaders have learned what it means to be a good follower or teammate. They’ve worked in the trenches, earned the respect of their colleagues, and learned to work with leaders who have different styles. You have to earn the right to have people follow you, and the first step in that process is to learn what it means to be a good follower and teammate.

9. Keep your sense of humor – Take your work seriously but take yourself lightly. Learn to laugh and have fun with your team, and use humor to build relationships, earn people’s trust, and keep morale high. A good laugh can make hard work easier.

10. Develop other leaders – Good leaders give their people opportunities to shine. Your job as a leader is to develop the leadership potential of everyone under your charge. Your success is reflected in the success of others, so give your team members autonomy over their work and give them all the credit when they succeed. Leadership is not about you; it’s about the people you lead.

Fail Your Way to Success – 4 Tips for Going from Zero to Hero

zero-to-heroFifty years ago this week, Jim Ryun failed his way to success when he became the first high school track athlete to run a sub-4 minute mile. Ryun decided to try running only after being cut by a church baseball team and his junior high basketball team. Ryun said, “I’m glad those failures were there because I didn’t linger in a sport that I couldn’t do anything in. I failed on to the next thing, until I found something. That was a gift from God to me.”

In reading about Ryun’s story this week, I was struck by his positive point of view about failure. It reminded me of key lessons I’ve learned over the years through my own experience (yeah, I’ve failed a lot!), as well as from John Maxwell’s excellent book on the subject, Failing Forward.

1. Redefine success and failure — Too often our society views success as a win-lose proposition. You know the mindset…if you’re not a winner, you’re a loser. We have distorted definitions of what success and failure mean, and unless you change the way you perceive success and failure, you’ll never feel satisfied with your lot in life. Failures are just life experiences that didn’t turn out the way you intended. Learn the lessons and move on. Don’t obsess over the situation and don’t use absolute language like “I’m never going to succeed,” or “I’m always going to fall short of my goal.” Don’t dwell in self-pity by ruminating on “Why me?,” but instead focus on “What can I learn?”

2. Be purpose driven — It’s easier to recover from failures when you’re living on purpose. Your purpose is your reason for living, the values and beliefs that drive you to be more of the person you want to be. If you aren’t clear on your purpose in life, you’re like a ship without a rudder, your direction controlled by the randomness of the current. When you’re unclear on your purpose, failures seem more catastrophic and debilitating. When failures occur within the context of pursuing your purpose, they become learning moments for growth and maturity. John Maxwell says that, “More than anything else, what keeps a person going in the midst of adversity is having a sense of purpose. It is the fuel that powers persistence.”

3. Persistence pays off — Winston Churchill said, “Success is not final, failure is not fatal; it is the courage to continue that counts.” Woody Allen famously said, “80% of success is showing up.” Both quotes convey the same idea – persistence pays off. Orville Redenbacher (yes, the famous popcorn guy) spent 15 years perfecting the corn hybrid used for his popcorn. He spent another 10 years making his popcorn the best-selling brand in the world. When asked about his philosophy, he said “I’ve followed the classic homespun principles. Never say die. Never be satisfied. Be stubborn. Be persistent. Integrity is a must. Anything worth having is worth striving for with all your might. Does it sound corny? Honestly, that’s all there is to it. There is no magic formula.”

4. Separate you from your performance — Our tendency is to derive our self-worth from our performance. If we succeed, then we’re worthy people. If we fail, we’re losers. The reality is that when it comes to achieving success, many things are out of our control. We can do everything right trying to achieve a goal, and something completely out of our control happens that causes us to fall short. Does that make us a failure? No, it just makes us human. Erma Bombeck, the famous humorist and writer, suffered many failures throughout her life but kept them in perspective. She said, “What you have to tell yourself is, ‘I’m not a failure. I failed at doing something.’ There’s a big difference…Personally and career-wise, it’s been a corduroy road. I’ve buried babies, lost parents, had cancer, and worried over kids. The trick is to put it all in perspective…and that’s what I do for a living.”

Tell yourself, “I’m not a failure. I failed at doing something.” There’s a big difference.

Fear of failure holds us back from taking risks. We paralyze ourselves, stuck in a state of inaction that leads to resignation and dissatisfaction – a zero life. Instead, we can become our own heroes by learning to redefine failure as opportunities for growth. We can discover our purpose and pursue it with persistence, all the while growing in understanding that even when we fail at a certain goal or task, we aren’t failing as a person. That’s what it means to go from being a zero to a hero – learning to fail forward.

Performance Anxiety – Not Just a Problem in the Bedroom

Performance Anxiety 2Performance Anxiety…words often reserved to describe a person’s worrisome beliefs or fears regarding their sexual performance in the bedroom is now being used to describe the same debilitating effects on performance in the workplace. That’s the message from a recent publication by Vadim Liberman of The Conference Board, detailing the “performance anxiety” that has gripped many in corporate America. Years of corporate restructuring, shuffling people between positions, adding, deleting, and modifying roles, departments, and jobs has taken its toll on people. The mantra of “doing more with less” has become the norm as business continues a slow recovery from the economic recession of the last several years. Employees who once feared losing their jobs are now feeling insecure about keeping their jobs.

Liberman’s basic point is that people are having trouble keeping up with the amount of tasks added to their plates and the pace of change occurring in their organizations. Recession-driven layoffs, restructures, and job modifications have forced people to take on extra work, new job duties, or assume different roles and it’s taking a toll. As job scope increases, people feel overwhelmed with the amount of work they have to accomplish, and it leads even the most engaged employees to gravitate toward focusing on the least complex, simple tasks they can control, rather than focusing on the most important and complex issues that need to be addressed.

According to Liberman, much of the fault lies at the feet of senior leaders. Whether it’s pursuing the latest management fad, reorganizing on a whim, or doing a poor job of managing change, senior leaders can be prone to lay the blame of organizational failure at the feet of employees who aren’t performing up to snuff, not taking into account those same employees are still trying to come to grips with the previous round of changes. Wharton professor Peter Cappelli says, “Today, work demands are through the roof. Not just the amount of work but challenges that employees do not know how to meet, in part because they may not be achievable.” Workplace frustration leads to insecurity which leads to a lack of trust and confidence in leadership.

I can identify with these conditions. The team I lead has experienced increased job scope and responsibilities over the years as our business has grown more complex and demanding in today’s global economy. “Task saturation” is a word we’ve used to describe this condition and the insecure, frustrated state of mind it induces. Here are six strategies I’ve found helpful to deal with this “performance anxiety” in the workplace:

1. Create a safe and trusting environment—The number one job of a leader is to build trust with his/her followers. Fostering a culture of safety is essential for trust to not only survive, but thrive. People need to know they can count on their leaders to look out for their best interests, protect them when necessary (even from themselves sometimes), and to genuinely care about them as people and not just worker drones showing up to do a job. Simon Sinek speaks to this truth in his insightful TED Talk, Why good leaders make you feel safe.

2. Ask people for their opinions—One of the most tangible ways leaders can combat frustration and insecurity in the workplace is to ask people for their opinions. But asking is just the first step; you have to do something with what they tell you. The higher up a leader rises in the organization, the easier it is to lose touch with the daily frustrations and battles your employees face. It’s easy to oversimplify the problems and solutions our people face and dismiss their expressions of frustration as whining or griping. Listen with the intent of being influenced and be willing to take action on what you learn.

3. Start, stop, continue—As you consider your next round of corporate restructuring, job modification, or process improvements, ask yourself these three questions: What do we need to start doing? What do we need to stop doing? What do we need to continue doing? I’ve found it’s easy to keep adding new tasks while continuing to do the old tasks. It’s much, much harder to identify those things we should stop doing. We can’t continue to pile more and more work on people and expect them to perform at consistently high levels. There is only so much time to accomplish the work at hand. As an addition to the start, stop, continue strategy, I’m seriously considering adopting a strategy from the simplicity movement: for every new task I add for my team, we have to eliminate one task. Enough of task saturation!

4. Manage change, don’t just announce it—Managing a change initiative involves more than just announcing a new strategy. That’s the easy part! The hard part is actually implementing and managing the change well. People go through specific stages of concern when faced with a major change and leaders need to be equipped to address those concerns throughout the process. By addressing the information, personal, and implementation concerns of employees, leaders can be much more successful in helping their people adapt and endorse the change initiative.

5. Focus on development of boss/employee relationship—One of the primary factors in an employee’s success, satisfaction, and engagement on the job is the quality of the relationship with their boss. Intentional effort needs to be placed on cultivating high-quality boss/employee relationships founded on trust and mutual respect. Frequent and quality conversations need to occur regularly between the boss and employee so the boss is aware of the daily challenges faced by the employee and can work to remove obstacles.

6. Foster empowerment, control, and autonomy—People don’t resist change; they resist being controlled. Much of today’s workplace frustrations are caused by workers having a lack of empowerment in their role, little control over what effects them at work, and scant autonomy in how they perform their tasks. Leaders can build engagement by focusing on the development of these three qualities in the work people do.

Performance anxiety in the workplace is like organizational high blood pressure—it’s a silent killer. This silent killer is not always evident through outward symptoms, but it’s always lurking underneath causing damage day after day. We have a choice…will we do anything about it?

After Your Trust Has Been Broken – 5 Ways to Avoid a Victim Mentality

I Am Not A VictimHaving someone break your trust is a painful and inevitable fact of life. There will be a number of situations during your lifetime where people will let you down, whether it’s something as innocent and unintentional as forgetting a lunch date, or as major and hurtful as a spouse seeking a divorce. You will have your trust broken. It’s not a question of if, but when.

What’s important is your response after trust has been broken. You have two choices: victimization or resiliency. Victimization is characterized by an attitude of powerlessness, blaming others for the negative situations in your life, believing that everyone else has it better than you, and a constant seeking of sympathy for your lot in life. Either you’ve experienced it yourself or you’ve seen it others. It’s characterized by statements like: Why me? People can’t be trusted. I can’t change my circumstances. Why is everyone against me? It’s not my fault.

The other response to having your trust broken is resiliency. Resilient people choose to embrace the power they have to make the best of their circumstances, to learn from their experiences, grow in maturity, and move toward healthier and more satisfying places in life. Statements that reflect the attitudes and beliefs of resilient people include: This will make me stronger. This hurts but I’ll deal with it and move on. I’ve got so many good things to look forward to in life. I’m not going to let this get me down.

Here are five concrete ways you can move from having a victim mentality toward an attitude of resiliency:

1. Own your choices – You can’t control everything that happens in your life, but you can control how you respond. You can choose to wallow in self-pity, depression, anger, or resentment, or you can choose to grant forgiveness, experience healing, and seek growth moving forward.

2. Quit obsessing on “why?” – Rather than asking “Why me?” when someone violates your trust, ask yourself “What can I learn?” Many times it will be impossible to know exactly why something happened the way it did, but you can always choose to view challenging circumstances in life as learning opportunities. Did you trust this person too quickly? Did you miss previous warning signs about this person’s trustworthiness? What will you do differently in the future?

3. Forgive and seek forgiveness – Years ago I heard a saying about forgiveness that has stuck with me:

Forgiveness is letting go of all hopes for a better past.

We often refuse to grant forgiveness because we feel like it’s letting people off the hook for their transgressions. In reality, choosing to not grant forgiveness is like taking poison and waiting for the other person to die. It does nothing but hurt ourselves and hold us back from healing and moving forward. If you are the one who has broken trust or played a part in the situation, do what you can to seek forgiveness and bring healing to the relationship. It’s the right thing to do.

4. Count your blessings – People with a victim mentality often gravitate toward absolute thinking. Words like never and always frequent their conversations: I’ll never find someone I can trust. People always let me down. Life is rarely so absolute and one way to remind ourselves of that truth is to count our blessings. In the big scheme of life, most of us have many more positive things in our lives than negative. Make a list of all the things you’re grateful for and you’ll realize how fortunate you really are.

5. Focus forward – Victims tend to live in the past, constantly focused on the negative things that have happened to them until this becomes their daily reality. Resilient people keep focused on moving forward. They don’t let circumstances hold them back, and they embrace whatever power they have to learn, grow, and take hold of all the good that life has to offer.

Having someone break your trust, particularly if it’s a serious betrayal, can be one of the most painful experiences in life. The easy path is to let it take you down the road of victimization where everyone and everything else becomes responsible for all the pain you encounter. The harder path is resiliency, choosing to acknowledge the pain, process it, deal with it, learn from it, and move on toward healing and growth.

5 Stages of Distrust and How it Destroys Your Relationships

Distrust1By nature I’m a pretty trusting person. Under normal circumstances I tend to extend trust to others expecting they will reciprocate in kind. If the other person proves to be untrustworthy, then I’ll dial back the level of trust I place in him/her. In relationships where I’ve experienced distrust, I’ve found it usually isn’t caused by one significant breach of trust (although those are the ones that grab our immediate attention), but rather several smaller instances over time. A broken promise here, a missed deadline there, and a pattern of unreliable, unethical, incompetent, or uncaring behavior becomes the trend.

Distrust doesn’t happen overnight. It develops progressively through stages, and if we can recognize these stages when we’re in them, we have a chance of addressing the situation before distrust takes root.

1. Doubt – The first stage of distrust begins with doubt. You start to experience a slight uncertainty about someone’s trustworthiness that causes you to pause just a bit. It might be that nagging doubt in the back of your mind that you can’t seem to dismiss, or something just doesn’t feel right about the situation even though you can’t put your finger on it exactly.

2. Suspicion – Doubt, if unresolved, grows into suspicion over time. Suspicion is belief without proof. You’ve started to see a pattern of behavior that may indicate a lack of trust, but you don’t quite have enough proof to make a firm conclusion. Your trust radar is telling you that something is wrong.

Stages of Distrust3. Anxiety – The third stage of distrust is anxiety, a feeling of apprehension or uneasiness, that is often manifested physically. When dealing with someone you don’t quite trust, you may may experience nervousness, a rapid heartbeat, anger, a knotted stomach, or even disgust.

4. Fear – At this point in a relationship, distrust has risen to the point where you are afraid to show vulnerability. You have experienced repeated breaches of trust and have grown to distrust another person to the point you are afraid for your emotional well-being.

5. Self-protection – As a result of the fear you experienced, you move into a state of self-protection. You put up walls in your relationship to prevent the other person getting close to you. This act of self-preservation reduces your vulnerability, but also cements the state of distrust in the relationship.

Trust is the cord that holds two people together in relationship, and when it’s severed, disconnection occurs. When you can no longer be vulnerable with the other person, you begin to experience different things in your relationship. In his book, Beyond Boundaries – Learning to Trust Again in Relationships, Dr. John Townsend describes several common experiences of damaged trust:

Withdrawal – Instead of acting carefree, which is normal in a trusting relationship, you become more reserved in sharing personal information. You quit taking risks in the relationship because the safety net has been removed. Loneliness or feeling dead or frozen inside is common.

Movement to task – To compensate for the lack of trust in the relationship, you may over-invest yourself in tasks related to hobbies, work, school, church, or other activities. You stay active in other parts of your life because you find it easier to “do” than to “connect.” You shut down the personal part of your relationship with the other person.

Unbalanced “giver” relationships – Townsend points out that it’s common for a person to be the “giver” in all relationships and to avoid “receiving.” Being the giver allows you to remain safe from being vulnerable with another person. You will listen, help, and guide others, but withhold letting others help you. Being the giver also manifests itself in co-dependent relationships.

Bad habits – Trust issues can often lead to problematic behavioral patterns in your life. It’s easy to suppress our emotional feelings by over-eating, drinking too much, or other addictive behaviors.

Distrust can spread through a relationship like a wildfire. What starts as a small ember of doubt can mushroom into a full-on blaze of distrust if we don’t take steps to address it early. The best way to prevent distrust from taking root is to proactively focus on building trust. Trust must be continually developed and nurtured throughout the course of a relationship, not just when it’s been damaged.

Pearls of WisdomMothers deserve to be honored every day of the year, but today is a special day set aside to acknowledge the unique and special contributions that only moms can make. Love, nurture, sympathy, devotion, wisdom, gentleness, and discipline are just some of the many ways moms pour their hearts into the lives of their children.

Mom’s are also great for dropping those pearls of wisdom in our lives when we need them most. We may not always appreciate the value of mom’s advice at the time, but as we get older, we treasure the knowledge she imparts. Interestingly enough, as I reflect on the wisdom my mother shared with me, I realize much of it had to do with the formation of my character and the encouragement to be a trustworthy individual. 1. Be yourself – Down to earth, genuine, and authentic people build trust with others. People who are comfortable in their own skin draw others to them and create an atmosphere of warmth and safety.

2. Do your best – Trustworthy people take pride in their work and exhibit a high degree of conscientiousness, a key trait that has been shown to separate high performers from average ones. Demonstrating earnestness, a strong work ethic, and diligence are all ways of doing your best.

3. Say please and thank you – Showing these simple gestures of politeness and consideration of others is a remarkably easy way to build trust. Being polite demonstrates you respect others and their contributions.

4. Treat everyone with respect – This pearl of wisdom shows you value other people. Every person has inherent worth, regardless of their socio-economic level, race, religion, etc. Showing respect communicates a level of humility about yourself that breeds trust with others.

5. Stand up for what you believe in – Whether it’s standing up to bullies or taking a stance on an unpopular issue, moms encourage us to be true to our principles. That’s what integrity means – behaving consistently with your values. A person of integrity is a trustworthy person.

6. Keep your word – The bedrock of trustworthiness is following through on your commitments. If you agree to do something, do it. If you make a mistake, admit it. If you wrong someone, apologize. Simple to say, sometimes much harder to do, but essential for trustworthiness.

7. Don’t say anything about someone you wouldn’t say to their face – Gossiping, back-stabbing, and being disloyal are quick ways to break trust with people. It takes a tremendous amount of character to be honorable to people, especially when they aren’t around.

8. Treat others the way you’d like to be treated – This rule is golden for a reason. It serves as a guiding principle for many of the axioms on this list. It conveys respect, love, consideration, honor, and generosity of spirit, all of which build trust with others.

Like some sort of relational osmosis, people figure that trust just naturally develops over the course of time, and the longer you’re in relationship with someone, the greater the likelihood you’ll build a strong bond of trust.
