10 Awesome Interview Questions to Really Get to Know Job Candidates

Question MarksThe last few weeks I’ve been focused on hiring a new team member. Although time-consuming and laborious, it’s one of the most important things I do and is one responsibility a leader can’t delegate.

I have two main goals when conducting an interview: 1) Assess the candidate’s skills and abilities to do the job, and 2) gauge the candidate’s personality, attitude, values, and beliefs to determine if she will be a culture fit. (And not necessarily in that priority order. I would rather hire someone who is a good culture fit that has the aptitude to learn the job, than hire someone with great technical skills who is a bad culture fit. The culture will chew them up and spit them out every time, meanwhile, your life will be miserable managing the person and the fallout created.)

I try to accomplish the first goal through behavioral interviewing. Over the years, my leadership team and I have honed in on a list of behavioral interview statements/questions that align with the key competencies of the position for which we’re hiring. We look for specific accomplishments from the candidate that demonstrate she has the relevant transferable skills that will likely make her a success on our team.

For the second goal—to determine if the candidate will be a culture fit—I ask questions designed to get below the surface. I want to move beyond the standard, interview response clichés, and get to know the candidate on a more personal level. I want to learn about her motivators, demotivators, personality, and instinctive responses to the highs and lows of the job. In order to do that, we’ve come up with some slightly off-beat questions. Granted, you can only learn so much about a person in an interview, but we’ve found these questions to be pretty insightful. Feel free to use them at your own risk!

  1. Tell me your story. This is probably the most generic of the questions we ask, but it’s helpful to get to know the candidate on a personal level. Asking the question in this way leaves the candidate wide latitude in what she shares, which I find telling in regards to her level of vulnerability. Does she talk about her family or just herself? Does she include any personal information or does she keep it focused on her career?
  2. Let’s play a word association game! This is actually multiple questions wrapped up in one. We have chosen several key words that relate to different aspects of our culture, organization, and the job itself. We ask the candidate to share her first response upon hearing the key word, and then we ask her to expand on her answer. The rapid fire nature of this question and answer exchange helps us assess the candidate’s instinctive response and thoughts to the word/situation at hand.
  3. What is the biggest misconception people have about you? This question is designed to probe the candidate’s level of self-awareness and her willingness to be honest and vulnerable. The first impression we have of someone can often be a misconception, and I’m interested in knowing if the candidate has enough self-awareness to understand and manage the way she is perceived by others.
  4. What do you not want to be doing in five years? Rather than asking the standard “What are your goals over the next five years?” question, we flip it around and ask what the candidate doesn’t want to be doing. It gives insight into the type of work or environment that will be demotivating to the individual.
  5. What are three words your coworkers would use to describe you? Whether we realize it or not, each of us has a brand image at work. I’m interested in knowing if the candidate is aware of her brand image, as perceived by others, and if it’s a positive one.
  6. What are your biggest pet peeves at work? It’s amazing how revealing people will be when you ask this question. Their eyes will light up and they’ll rattle off several things that get under their skin. If those irritants are common in your workplace, you’ve just received a heads-up that this particular candidate may experience extreme frustration in the job.
  7. Who are your biggest role models in life? This question gives me insight into the candidate’s upbringing and values system. Does the candidate have positive role models? Does she credit other people with helping her along the way or is she self-focused? This question can open many doors of conversation in the interview that allow you to learn more about the candidate.
  8. Why should we not hire you? I want to see if the candidate has a realistic view of their skills and abilities in relation to the job requirements. Seldom is there a perfect job candidate and I want to see if she is authentic enough to admit she still has some areas of growth.
  9. What would your biggest critic say about you? We’ve all received negative feedback from time to time. This question probes the candidate’s level of self-awareness to see if she is vulnerable and authentic enough to admit it and to help me understand how she has dealt with it.
  10. What is your biggest regret? If you couldn’t tell already, I’m really interested in getting to know the candidate deeper than surface level niceties. A genuine, heartfelt response to this question often tells me more about the candidate’s character and maturity than any other question we ask.

Performance Anxiety – Not Just a Problem in the Bedroom

Performance Anxiety 2Performance Anxiety…words often reserved to describe a person’s worrisome beliefs or fears regarding their sexual performance in the bedroom is now being used to describe the same debilitating effects on performance in the workplace. That’s the message from a recent publication by Vadim Liberman of The Conference Board, detailing the “performance anxiety” that has gripped many in corporate America. Years of corporate restructuring, shuffling people between positions, adding, deleting, and modifying roles, departments, and jobs has taken its toll on people. The mantra of “doing more with less” has become the norm as business continues a slow recovery from the economic recession of the last several years. Employees who once feared losing their jobs are now feeling insecure about keeping their jobs.

Liberman’s basic point is that people are having trouble keeping up with the amount of tasks added to their plates and the pace of change occurring in their organizations. Recession-driven layoffs, restructures, and job modifications have forced people to take on extra work, new job duties, or assume different roles and it’s taking a toll. As job scope increases, people feel overwhelmed with the amount of work they have to accomplish, and it leads even the most engaged employees to gravitate toward focusing on the least complex, simple tasks they can control, rather than focusing on the most important and complex issues that need to be addressed.

According to Liberman, much of the fault lies at the feet of senior leaders. Whether it’s pursuing the latest management fad, reorganizing on a whim, or doing a poor job of managing change, senior leaders can be prone to lay the blame of organizational failure at the feet of employees who aren’t performing up to snuff, not taking into account those same employees are still trying to come to grips with the previous round of changes. Wharton professor Peter Cappelli says, “Today, work demands are through the roof. Not just the amount of work but challenges that employees do not know how to meet, in part because they may not be achievable.” Workplace frustration leads to insecurity which leads to a lack of trust and confidence in leadership.

I can identify with these conditions. The team I lead has experienced increased job scope and responsibilities over the years as our business has grown more complex and demanding in today’s global economy. “Task saturation” is a word we’ve used to describe this condition and the insecure, frustrated state of mind it induces. Here are six strategies I’ve found helpful to deal with this “performance anxiety” in the workplace:

1. Create a safe and trusting environment—The number one job of a leader is to build trust with his/her followers. Fostering a culture of safety is essential for trust to not only survive, but thrive. People need to know they can count on their leaders to look out for their best interests, protect them when necessary (even from themselves sometimes), and to genuinely care about them as people and not just worker drones showing up to do a job. Simon Sinek speaks to this truth in his insightful TED Talk, Why good leaders make you feel safe.

2. Ask people for their opinions—One of the most tangible ways leaders can combat frustration and insecurity in the workplace is to ask people for their opinions. But asking is just the first step; you have to do something with what they tell you. The higher up a leader rises in the organization, the easier it is to lose touch with the daily frustrations and battles your employees face. It’s easy to oversimplify the problems and solutions our people face and dismiss their expressions of frustration as whining or griping. Listen with the intent of being influenced and be willing to take action on what you learn.

3. Start, stop, continue—As you consider your next round of corporate restructuring, job modification, or process improvements, ask yourself these three questions: What do we need to start doing? What do we need to stop doing? What do we need to continue doing? I’ve found it’s easy to keep adding new tasks while continuing to do the old tasks. It’s much, much harder to identify those things we should stop doing. We can’t continue to pile more and more work on people and expect them to perform at consistently high levels. There is only so much time to accomplish the work at hand. As an addition to the start, stop, continue strategy, I’m seriously considering adopting a strategy from the simplicity movement: for every new task I add for my team, we have to eliminate one task. Enough of task saturation!

4. Manage change, don’t just announce it—Managing a change initiative involves more than just announcing a new strategy. That’s the easy part! The hard part is actually implementing and managing the change well. People go through specific stages of concern when faced with a major change and leaders need to be equipped to address those concerns throughout the process. By addressing the information, personal, and implementation concerns of employees, leaders can be much more successful in helping their people adapt and endorse the change initiative.

5. Focus on development of boss/employee relationship—One of the primary factors in an employee’s success, satisfaction, and engagement on the job is the quality of the relationship with their boss. Intentional effort needs to be placed on cultivating high-quality boss/employee relationships founded on trust and mutual respect. Frequent and quality conversations need to occur regularly between the boss and employee so the boss is aware of the daily challenges faced by the employee and can work to remove obstacles.

6. Foster empowerment, control, and autonomy—People don’t resist change; they resist being controlled. Much of today’s workplace frustrations are caused by workers having a lack of empowerment in their role, little control over what effects them at work, and scant autonomy in how they perform their tasks. Leaders can build engagement by focusing on the development of these three qualities in the work people do.

Performance anxiety in the workplace is like organizational high blood pressure—it’s a silent killer. This silent killer is not always evident through outward symptoms, but it’s always lurking underneath causing damage day after day. We have a choice…will we do anything about it?

Moment of Trust – How to Give Feedback That Builds Trust, Not Destroys It

feedback2Giving feedback to someone is a “moment of trust” – an opportunity to either build or erode trust in the relationship. If you deliver the feedback with competence and care, the level of trust in your relationship can leap forward. Fumble the opportunity and you can expect to lose trust and confidence in your leadership.

For most leaders, giving feedback is not our most pleasurable task. Having been on both sides of the conversation, giving feedback and receiving it, I know it can be awkward and uncomfortable. However, I’ve also come to learn and believe that people not only need to hear the honest truth about their performance, they deserve it. Most people don’t go to work in the morning and say to themselves, “I can’t wait to be a poor performer today!” We do a disservice to our people if we don’t give them candid and caring feedback about their performance.

The key to giving feedback that builds trust rather than destroys it is to have a plan in place and a process to follow. You want people to leave the feedback discussion thinking about how they can improve, not focused on how you handled the discussion or made them feel.

Before Giving Feedback

Before you have the feedback discussion, it’s important to do three things:

  1. Assess the quality of your relationship – What is the level of trust and mutual respect in your relationship? If the level of trust is low, work on building it. If there has been a specific breach of trust, work on healing the relationship before giving feedback. If the feedback receiver doesn’t trust and respect you, your message will be perceived as one more way “you’re out to get them.”
  2. Diagnose the situation and clarify your motives – Clarifying your motive for giving feedback and the results you want to achieve will help you give the right kind of feedback. Is your motive to simply give information and let the receiver decide what to do with it, or are you making a request or demand and expecting the receiver to do something different? Be clear on the outcome you’re trying to achieve, otherwise your feedback will be muddled and ineffective.
  3. Make sure there is/was clear agreements about goals, roles, and expectations – Did you fulfill your leadership obligations by setting the person up for success with a clear goal? If the goal isn’t/wasn’t clear, then reset or renegotiate the goal. If circumstances beyond the employee’s control have changed to inhibit goal achievement, work on removing those obstacles, revisit the goal, or engage in problem solving.

Feedback Guidelines

When you have the feedback discussion, you’ll be much more successful if you follow these guidelines:

  1. Give feedback on behaviors that can be changed, not on traits or personality – Behavior is something you can see someone doing or hear someone saying. Telling someone they need to be more professional, flexible, or reliable is not helpful feedback because it’s judgmental, nonspecific, and would likely create defensiveness. Being specific about the behaviors the person needs to use to be professional, flexible, or reliable will give the receiver a clear picture of what he/she needs to do differently.
  2. Be specific and descriptive; don’t generalize – Because giving feedback can be uncomfortable and awkward, it’s easy to soft pedal it or beat around the bush. Think of giving feedback as the front page newspaper article, not the editorial. Provide facts, not opinions or judgments.
  3. Be timely – Ideally, feedback should be delivered as close as possible to the time of the exhibited behavior. With the passage of time, perceptions can change, facts and details can be forgotten, and the likelihood of disagreement about the situation increases. Above all, don’t save up negative feedback for a quarterly or yearly performance review. Blasting someone with negative feedback months after the fact is leadership malpractice.
  4. Control the context – Timing is everything! I’ve been married for nearly 26 years and I’ve learned (the hard way) the value of this truth. Choose a neutral and comfortable setting, make sure you have plenty of time for the discussion, be calm, and pay attention to your body language and that of the receiver. Don’t let your urgent need to deliver the feedback overrule common sense. Find the right time and place to deliver the feedback and the receiver will be more receptive to your message.
  5. Make it relevant and about moving forward – Rehashing or dwelling on past behavior that isn’t likely to recur erodes trust and damages the relationship. Keep the feedback focused on current events and problem solving strategies or action plans to improve performance. Staying forward-focused also makes the conversation more positive in nature because you’re looking ahead to how things can be better, not looking back on how bad they’ve been.

Along with these five guidelines, it’s important to solicit input from the feedback receiver to hear his/her viewpoint. You may be surprised to learn new facts or gain a better understanding of the story behind the situation at hand. Don’t presume to know it all when having the feedback discussion.

Giving feedback doesn’t have to be scary and painful. Most people know if they’ve messed up or are falling short in a certain area, even if they don’t like to admit it. The way in which the leader delivers the feedback can have more impact than the feedback itself. You can deliver the message in such a way that your people leave the meeting committed to improving their performance because they know you care about them and their success, or your delivery can cause them to leave feeling wounded, defeated, and less engaged than when they arrived. Which will it be?

It’s your moment of trust. Seize it!

9 Warning Signs an Employee Needs to be Let Go

Oomph! Those words feel like a punch to the gut of the employee on the receiving end, and for the leader delivering the bad news, those words create anxiety and many sleepless nights leading up to that difficult conversation.

No leader likes to see an employee fail on the job. From the moment we start the recruitment process, through interviewing, hiring, and training, our goal is to set up our employees for success. It takes a tremendous amount of time, energy, and expense to bring new people into the organization and ramp them up to full productivity, so it’s in everyone’s vested interest to see an employee succeed. Yet we all know there are situations that, for whatever reason, an employee struggles on the job and there isn’t much hope of turning it around.

I recently met with a group of HR professionals and line managers to debrief employee termination situations. As we reviewed the cases at hand, the following nine signs emerged as warning signals, that had they been heeded early on in the employee’s career, a termination decision could have been made much earlier in the process that would have saved everyone a lot of heartache and the company a lot of money. Any one of these signs is alarming in and of itself, but when you combine all of them together…lookout! That ship is sinking fast.

Nine Warning Signs an Employee Needs to be Let Go

1. Things don’t improve with a change of scenery – Maybe it’s the relationship with their boss, certain peers, or the nature of the work has changed and the employee is struggling to perform at his best. Whatever the reason, moving the employee to another role or department can get him back on track. I’ve done it myself and have seen it work. But if you’ve given the employee another chance by giving him a change of scenery and it’s still not working out, you should be concerned. The scenery probably isn’t the problem.

2. You feel like you have to walk on eggshells around the employee – We all have personality quirks and some people are more difficult to work with than others, but when an employee becomes cancerous to the morale and productivity of the team and everyone feels like they have to walk on eggshells around the person for fear of incurring their wrath, you’ve got a serious problem. Don’t underestimate the destructive power of a toxic, unpredictable employee.

3. Emotional instability – Part of being a mature adult is being able to manage your emotions and it’s critically important in a professional workplace. If you have an employee that demonstrates severe emotional mood swings on the job and in their relationships with others, you need to pursue the proper legal and ethical guidelines in dealing with him to provide the support he needs. Don’t ignore the behavior by chalking it up to the heat of the moment, the stress of the job, or excusing it by saying “Oh, that’s just Joe being Joe.” (No offense to all the Joe’s out there.)

4. Trouble fitting into the company culture – Perhaps one of the earliest signs that you have a failing employee is noticing him having significant trouble adapting to the culture of the organization. There is a natural transition time for any new employee, but if you’re constantly hearing the employee make negative comments about how the company operates and criticizing leadership, or not developing solid relationships with others and becoming part of the team, warning alarms should be going off in your head.

5. Blames others, makes excuses, and challenges authority – You know the incredibly loud sound of air raid sirens used in civil defense situations? That’s the sound you should be hearing if you have an employee with a track record of blaming others and making excuses for his poor performance. Troubled employees will often challenge authority by trying to lay the blame at the boss’ feet by saying things like “You should have done this…” or “You didn’t address that problem…” or whatever the case may be. If you have an employee who always seems to be involved in drama, ask yourself “What (or more appropriately ‘who’) is the common denominator in these situations?”

6. Distorts or manipulates the truth – I’ve dealt with employees who were very skilled at manipulating or distorting the truth. In whatever difficult situation they were in, they would find a kernel of truth to justify and excuse their involvement to the point that I would feel compelled to side with them. I learned you have to be discerning and consistent in your approach to dealing with manipulative people and make sure you document your interactions so you have sufficient data to support your termination decision.

7. Unseen gaps in performance – One of the most challenging situations is when an employee seems to be performing well by outside appearances, but when you explore behind the scenes you discover there are gaps in performance. Maybe it’s sloppy work, not following correct procedures, or even worse, being intentionally deceptive or unethical. Be careful, things may not always be as they seem.

8. A trail of broken relationships – Employees don’t have to be BFF’s with all of their coworkers, but they do need to respect others and be able to work together. A person may be a high-performer in the tasks of his job, but if he can’t get along with other people and has a history of damaging relationships with colleagues, eventually there will come a point where his contributions are outweighed by the damage and drama he creates.

9. Passive-aggressive behavior – You know those smiley-face emoticons at the end of slightly sarcastic and critical emails? A classic example of passive-aggressive behavior where the sender is trying to couch his criticism in feigned-humor. This is toxic and can be hard to manage because it manifests itself in so many ways that appear to be innocuous in and of themselves. Veiled jokes, procrastination, sullenness, resentment, and deliberate or repeated failure to follow-through on tasks are all signs of passive-aggressive behavior. Be careful…very careful.

Before an employee is terminated, a leader needs to look in the mirror and honestly answer this question: “Have I done everything possible to help this person succeed?” If the answer to that question is “no,” then you owe it to the employee, and yourself, to put more effort into turning things around. However, if the answer is “yes,” then it’s time to make the hard decision and let them go.

This year, over a cup of Santa’s favorite hot cocoa, he talked about his techniques for effective delegation. Here’s a portion of our conversation:

Me: Hi, Santa! It’s great to see you again. How’s life at the North Pole?

Santa: Ho, ho, ho Randy! Life is great at the North Pole! We’re making final preparations for December 24th, our biggest night of the year. Everyone is working hard in their areas of focus and collaborating well with each other. It’s the most wonderful time of the year!

Me: This year I reached out to my Twitter friends to ask for input on what we should discuss, and Rich Villodas wants to know how you’re able to deliver all those gifts in one night. What’s your secret to delegation?

Santa: Years ago I learned that if I was going to accomplish everything that needed to be done, I’d have to learn how to delegate effectively. Not simply to reduce my own workload, which is purely a self-centered goal, but to develop the skills of my team and elevate our overall performance and productivity.

Me: You make a great point, Santa. Many leaders have a narrow focus when it comes to delegation. They view it as a way to get rid of work they don’t want to do, or as a way to reduce the amount of work on their plate. What tips would you give to leaders seeking to improve their skills at delegation?

Santa: The first key to effective delegation is to diagnose the competence and commitment of the person receiving the work. Not everyone has the skills or motivation to succeed at every project a leader needs to delegate, so it’s important to make sure you have a good match. If you delegate work to someone who isn’t able to handle it, you’re only setting that person up for frustration and failure.

Me: Makes sense Santa. What else would you suggest?

Santa: The second key to delegation is to make sure the outcome is well-defined. One of my leadership mentors, Ken Blanchard, likes to say that all good performance starts with clear goals, and he’s right. I make sure my elves know exactly what they’re supposed to do and how their performance will be measured. After the goals are established, the third key to delegation is to clarify the boundaries of responsibility—who has the authority to do what. Everyone knows their budget limits, decision-making authority, and the approval process for any exceptions. With so many toys to produce we have to run a pretty tight ship around here!

Me: Establishing boundaries of responsibility seems like something leaders can often overlook. I’m glad you specifically addressed that point. Once you do these first three things, does that mean you can fade out of the picture?

Santa: Ho, ho, ho, NO! That leads me to the fourth secret of effective delegation—Be available! Even though a leader delegates work, he or she still needs to be available to provide any direction or support the individual needs. I have regular one-on-one meetings with my Manager Elves to stay in touch with how their teams are performing. Each manager has regular one-on-one’s with the elves on the front lines, so we have a constant stream of communication up and down the line. Delegation without participation equals abdication, something every leader should avoid.

Me: Your wisdom never ceases to amaze me Santa. Are there any other secrets to effective delegation you’d like to share?

Santa: The fifth and final secret is to review performance on a regular basis. If the elves are on track and doing well, I make it a point to praise them. Catching my elves doing something right is one of my biggest joys! If performance is off-track, then I take the time to offer coaching and direction to get it back on track. Reviewing performance isn’t something we only do once a year. We make it a point to have regular meetings focused on our performance as it relates to our yearly goals. If I can keep a list of all the children who are being naughty or nice, it would be a travesty for me to not keep track of my own team’s performance!

Me: Well, Santa, you always have such great leadership insights to share each year. You have certainly mastered the art of delegation.

Santa: Thank you, Randy, but you give me too much credit. Delegation only works when you have a high level of trust with your team members and if you approach it with the right attitude. Delegation is a leadership technique to develop and empower your people, not to dump your unwanted work on them. When trust is present, delegation is a fantastic way to raise the performance of yourself and your team. Merry Christmas to all!

6 Conversations Every Leader Needs To Have

ConversationBetween email, text message, instant messaging, and social media, it’s never been easier to communicate with each other, yet the quality of our interactions seems to have become brief, fragmented, and altogether unfulfilling. That’s a big problem for leaders and the people they manage.

Productive and timely conversations are critically important to help people achieve their goals. Without a clear focus on goals and the proper direction and support to achieve them, individuals are cast adrift in the rough seas of the workplace, left alone to navigate their way to success. It’s the leaders’ responsibility to have the right conversations at the right time to help their people succeed. But what kind of conversations are we talking about?

There are six types of conversations leaders need to have with those they lead:

1. Alignment Conversations – All good performance starts with clear goals and an agreement on the type of leadership style the leader will provide the direct report. You’re probably familiar with the concept of setting goals that are SMART: Specific, Motivating, Attainable, Relevant, and Trackable. Many managers get bogged down trying to follow the SMART process when creating goals, so I suggest you switch up the letters and set STRAM goals. Start with making the goal specific and trackable, the two most important elements of SMART goals. Then make sure the goal is relevant to the person’s job and attainable with good effort. If those pieces are in place you can almost be assured the goal will be motivating to the individual.

2. Directive Conversations – Have you ever seen someone extremely excited to accomplish a new goal or project yet doesn’t have a clue where to start? Leaders need to have directive conversations with those individuals to build their competence and maintain their commitment and enthusiasm. They need their leader to explain the who, what, where, when, and why of the work they’re being asked to do, as well as being given the necessary training and resources needed to accomplish their goals. Directive conversations set a firm foundation for an individual’s future success.

3. Coaching Conversations – Individuals discouraged with their lack of progress or success in achieving a goal need coaching conversations with their leader. Coaching conversations blend high amounts of direction and support to pull individuals out of their disillusionment and help build their competence on the goal or task. The direction looks like continued training, instruction, and assistance in problem solving. Support from the leader includes listening, praise, and encouragement to help build the individual’s commitment and motivation.

4. Supportive Conversations – Leaders engage in supportive conversations with those individuals who have the skills and abilities to do the job but lack the confidence to take their work to the next level. Supportive conversations involve heavy doses of listening, asking open-ended questions that allow individuals to solve their own problems, and offering the praise and recognition they need to help boost their confidence.

5. Delegating Conversations – Leaders have delegating conversations with individuals who are high performing, self-reliant, motivated, and competent. These people need their leaders to affirm their competence and commitment by giving low amounts of direction and support. Leaders delegate the goal or task to these individuals and let them run with the ball, yet still being available on the sidelines to assist as needed.

6. One on One Conversations – These 15-30 minute conversations, occurring every 1-2 weeks, help leaders stay in touch with their employees’ goals and provides them the opportunity to ask for the direction and support they need from their leaders. One on Ones keep the lines of communication open between leaders and direct reports and allow for mid-course corrections if performance gets off-track.

The frequency and quality of conversations between leaders and direct reports will determine how successful individuals and teams will be in the workplace. Leaders need to be able to diagnose the competence and commitment of their people, use the leadership style that combines the right amounts of direction and support, and engage in the type of conversation that gives their people what they need to succeed on the job.

Don’t Feed The Monkeys! 3 Ways To Help People Solve Their Own Problems

Don't Feed the MonkeysIn my early days as a manager I used to love to feed monkeys.

“Monkeys” are the problems, issues, or challenges your employees bring you that somehow become your responsibility to manage and solve. Instead of the monkeys stopping by your office for a quick visit and going back home with their owners, they end up taking residence and you become responsible for their ongoing care.

I liked feeding monkeys because I thought I was helping people solve problems. Over time, I learned my good intentions were actually handicapping my employees from learning how to solve their own problems, resulting in me being overloaded with work.

There are three ways in which I developed that helped me stop feeding monkeys and I believe they can help you too.

1. Become a situational leader – There is no one best leadership style when it comes to managing people. People need different leadership styles depending on their competence and commitment on the specific goal or task at hand. SLII® teaches a leader to diagnose the development level (competence and commitment) of the employee and then use the appropriate leadership style (a combination of directive and supportive behavior) that will help the person develop from a beginner to an expert on the goal or task. If you don’t develop your employees’ competence and commitment in their job, they will always have to come to you to solve their problems.

Don’t grab responsibility – One way to look at managing monkeys with your people is to examine how the elements of responsibility and control interact (see my post Losing Control & Liking It – 4 Ways to Handle Responsibility & Control for a more in-depth treatment of the topic). Managers make the mistake of grabbing control of a monkey even though they aren’t responsible for it. Leaders often fall prey to this style of relating because they think they can “fix” people or situations. GRABing control may result in short-term wins, but over the long haul it stunts people’s development and creates a state of learned helplessness.

3. Facilitate self-reliant problem solving – Part of a manager’s job is to help people learn how to solve their own problems. Assuming the manager has been a situational leader and developed the employee’s competence, and isn’t grabbing control of something they aren’t responsible for, the next step is to facilitate the process of problem solving. First, it’s important to have a clear definition of the problem. Many times the symptoms of a problem are more evident than the root cause so it’s important to investigate the underlying issues. Second, ask open-ended questions to allow the employee to think through possible solutions. Many times people just need someone with an objective point of view to help them think through the situation.

In his book, The One Minute Manager Meets the Monkey, Ken Blanchard says “The best way to develop responsibility in people is to give them responsibility.” If you don’t let your people solve their own problems, they’ll always look to you to do it for them. Don’t feed the monkeys!

Nine Warning Signs An Employee Needs To Be Let Go

Oomph! Those words feel like a punch to the gut of the employee on the receiving end, and for the leader delivering the bad news, those words create anxiety and many sleepless nights leading up to that difficult conversation.

No leader likes to see an employee fail on the job. From the moment we start the recruitment process, through interviewing, hiring, and training, our goal is to set up our employees for success. It takes a tremendous amount of time, energy, and expense to bring new people into the organization and ramp them up to full productivity so it’s in everyone’s best interest to see an employee succeed. Yet we all know there are situations that, for whatever reason, an employee struggles on the job and there isn’t much hope of turning it around.

Here are nine warning signs you have an employee that probably needs to be “shared with the competition:”

1. Things don’t improve with a change of scenery – Maybe it’s the relationship with the boss, certain peers, or the nature of the work has changed and the employee is struggling to perform at her best. Whatever the reason, moving the employee to another role or department can get her back on track. I’ve done it myself and have seen it work. But if you’ve given someone another chance by giving them a change of scenery and it’s still not working out, you should be concerned. The scenery probably isn’t the problem.

2. You feel like you have to walk on eggshells around the employee – We all have personality quirks and some people are more difficult to work with than others, but when an employee becomes cancerous to the morale and productivity of the team and everyone feels like they have to walk on eggshells around the person for fear of incurring their wrath, you’ve got a serious problem. Don’t underestimate the destructive power of a toxic, unpredictable employee.

3. Emotional instability – Part of being a mature adult is being able to manage your emotions and it’s critically important in a professional workplace. If you have an employee that demonstrates severe emotional mood swings on the job and in their relationships with others, you need to pursue the proper legal and ethical guidelines in dealing with the employee and getting them the support they need. Don’t ignore the behavior by chalking it up to the heat of the moment, the stress of the job, or excusing it by saying “Oh, that’s just Joe being Joe.”

4. Trouble fitting into the company culture – Perhaps one of the earliest signs that you have a failing employee is noticing she is having significant trouble adapting to the culture of the organization. There is a natural transition time for any new employee, but if you’re constantly hearing the employee make negative comments about how the company operates and criticizing leadership, or not developing solid relationships with others and becoming part of the team, warning alarms should be going off in your head.

5. Blames others, makes excuses, and challenges authority – You know the incredibly loud sound of air raid sirens used in civil defense situations? That’s the sound you should be hearing if you have an employee with a track record of blaming others and making excuses for her poor performance. Failing employees will often challenge authority by trying to lay the blame at the boss’ feet by saying things like “You should have done this…” or “You didn’t address that problem…” or whatever the case may be. If you have an employee who always seems to be involved in drama, ask yourself “What (or more appropriately ‘who’) is the common denominator in these situations?”

6. Distorts or manipulates the truth – I’ve dealt with employees who were very skilled at manipulating or distorting the truth. In whatever difficult situation they were in, they would find a kernel of truth to justify and excuse their involvement to the point that I would feel compelled to side with them. I learned you have to be discerning and consistent in your approach to dealing with manipulative people and make sure you document your interactions so you have sufficient data to support your termination decision.

7. Unseen gaps in performance – One of the most challenging situations is when an employee seems to be performing well by outside appearances, but when you explore behind the scenes you discover there are gaps in her performance. Maybe it’s sloppy work, not following correct procedures, or even worse, being intentionally deceptive or unethical. Be careful, things may not always be as they seem.

8. A trail of broken relationships – Employees don’t have to be BFF’s with all of their coworkers, but they do need to respect others and be able to work together. A person may be a high-performer in the tasks of her job, but if she can’t get along with other people and has a history of damaging relationships with colleagues, eventually there will come a point where her contributions are outweighed by the damage and drama she creates.

9. Passive-aggressive behavior – You know those smiley-face emoticons at the end of slightly sarcastic and critical emails? A classic example of passive-aggressive behavior where the sender is trying to couch her criticism in feigned-humor. This is toxic and can be hard to manage because it manifests itself is so many ways that appear to be innocuous in and of themselves. Veiled jokes, procrastination, sullenness, resentment, and deliberate or repeated failure to follow-through on tasks are all signs of passive-aggressive behavior. Be careful…very careful.

The number one job for a leader is to help his or her employees succeed. Before an employee is terminated, a leader needs to be able to look in the mirror and honestly admit that everything possible has been done to help the employee succeed. If the leader has done his or her part and the employee situation hasn’t improved, the best thing for both parties is to help the employee transition to a new opportunity.

Forget Accountability – Follow These 5 Steps Instead

AccountabilityI don’t like the word accountability. It’s always rubbed me the wrong way for some reason. I think it’s because it assumes the worst about people. When we talk about accountability, it always seems the assumption is a person is incapable of, or unlikely to, follow through on his/her commitments. So we spend a lot of time and energy creating systems, processes, or consequences to make the sure the person is held accountable.

I prefer the word responsibility. To me, responsibility has a positive connotation. It’s starting with the mindset that a person will be responsible if he/she is given the necessary tools and training. If a person is responsible, you don’t have to worry about him/her being accountable. Responsibility breeds accountability. Whereas focusing on accountability is only treating the symptoms of a performance issue, addressing responsibility is treating the root cause.

So how can leaders help their people develop an inherent sense of responsibility? Here’s five steps to get started:

1. Create a motivating work environment – You can’t motivate anyone. (What? Did he just say I can’t motivate anyone? Isn’t that one of my primary responsibilities as a leader?) Yes, I just said that. You can’t motivate anyone. Every person is responsible for his/her own motivational outlook. What you can do is create a work environment that allows your people to maximize their sense of autonomy, increase their level of relatedness with others, and develop competence in their work. Autonomy, relatedness, and competence are the variables that allow a person to be optimally motivated and it’s our jobs as leaders to foster an environment that brings out the best in our people.

2. Let your people take the lead in goal setting as much as possible – Think about your own experience. When have you felt the greatest sense of commitment to a goal? When you created it yourself (or had a hand in it), or when a goal was assigned to you? Most likely it was when you were involved in setting the goal because you had a sense of ownership. It was your goal, not someone else’s. Your people will exhibit more responsibility for accomplishing their goals if they are involved in setting them.

3. Be clear on expectations – If people are going to be responsible, they need to clearly understand the expectations of their commitment. Many times our frustrations with people not being accountable is due to a lack of clear expectations. Make sure people know why the goal is important, what the deadlines are, and what constitutes success. If the situation requires you to follow through with negative consequences, do so. Don’t make hollow threats.

4. Use the right leadership style – Your people have different levels of competence and commitment on each of their goals. It’s your job as a leader to flex your leadership style to provide the proper amount of direction and support your people need to accomplish their goals. If you don’t set your people up to be responsible and successful in achieving their goals, that’s on you, not them. (Hold yourself accountable…errr…responsible).

5. Let go – I’ve written previously about balancing control and responsibility. It’s easy to grab control from people when you see them underachieving or shirking their responsibilities. That doesn’t help your people develop responsibility and it only adds to your stress level and workload. If you’ve properly trained and equipped your people, you need to let go and let them succeed or fail on their own.

Starting with these five steps puts the onus on your people to live up to their responsibilities. It’s up to them to hold themselves accountable…to be responsible. The leadership mindset underpinning these steps is one of trust. Ralph Waldo Emerson said “Trust men and they will be true to you; treat them greatly and they will show themselves great.” Trust your people to rise to the occasion, to be worthy of your trust. Odds are they will prove themselves to be responsible and you won’t have to worry about holding them accountable.

Most People Don’t Under-Perform, They’re Under-Led – 5 Ways Leaders Sabotage Performance

Slip on Banana PeelNot too many people get out of bed in the morning, head in to work, and say to themselves “I’m really looking forward to screwing up today!” Sure, there are always a few bad apples with horrible attitudes that seem to thrive on getting away with doing the least amount of work possible, but by and large most people want to succeed on the job. So why do we struggle with so many under-performers in the workplace?

“I think most people don’t want to under-perform,” Kathie McGrane, Course Manager/Management Analyst at the Government Accountability Office (GAO) said to me in a recent conversation, “they’re just under-led.” Kathie’s insightful comment got me thinking about the ways leaders unknowingly sabotage the performance of their people. Here’s five common ways:

1. They don’t intentionally focus on building trust – Trust is the bedrock foundation of any successful relationship. There isn’t a business or leadership strategy around that will make up for a lack of trust between leaders and followers. Without trust your leadership effectiveness will always be limited. The problem is that most people think trust “just happens,” like some sort of relationship osmosis. The truth is that trust is built through the use of very specific behaviors, and if leaders don’t specifically focus on establishing healthy, high-trust relationships with their people, under-performance will be the norm.

2. Lack of clear goals and expectations – This past week I conducted a job interview and the candidate described the training she received at her previous job. She said “I was given a Sharpie pen, shown to my desk, and told to ‘figure it out.'” A CEO I’ve coached in the past was explaining his frustration about one of his VP’s not “stepping up” to lead like he expected him to. When I asked him if he had made those expectations clear to the individual he replied, “Well, now that you mention it, no, I haven’t.” And we wonder why people under-perform? Your people need to have clear goals and expectations so they know exactly what is required. Make sure they know what a good job looks like.

3. Leaders use the wrong leadership style – When it comes to leadership, one size does NOT fit all. Leaders commonly under or over-supervise people. Under-supervision is when the leader is too hands-off when an employee needs more direction and support on a goal or task. Over-supervision is when the leader micromanages too much when the employee is competent and committed to do the task on his/her own. Leaders need to understand that a person can be at different levels of development on different goals or tasks. Just because an employee may be a superstar in organizing and managing projects, doesn’t mean he/she is a pro at giving presentations to a group of executives. Leaders need to use a variety of leadership styles to give employees the right amount of direction and support they need on each of their job areas.

4. They don’t stay in touch with performance – Leaders not being aware of the performance trends of their employees is often a cause for under-performance. Leaders should have regular one-on-one meetings with their direct reports every 1 to 2 weeks. The one-on-one meeting serves to keep the leader informed of how the employee is doing on his/her goals and tasks, and it allows the employee to ask for needed direction and support. Too often leaders fall prey to “seagull management” – They occasionally fly in, squawk and make a bunch of noise, crap all over the place, and then fly away. Don’t be a seagull manager. Stay in regular touch with your employees so you can give them the day-to-day coaching they need to succeed.

5. Fail to give helpful feedback – Many leaders fail to give any feedback, and when they do, it’s often not very helpful to the employee. One type of feedback is praise. When employees are doing a good job, let them know! A well-timed praising does wonders for developing trust in a relationship. Redirection is another type of feedback that leaders should use when an employee’s performance is off-track. Redirection is specific about what needs to be corrected, timely and relevant to the situation at hand, and about moving forward. Don’t gunny sack feedback and surprise the employee with it at the annual performance review.

When leaders find that employees are under-performing, the first action they need to take is to look in the mirror and examine what they’ve done (or not done) to set the employee up for success. There are certainly situations where leaders will find they’ve done everything possible to help an employee perform at an acceptable level and the best thing is to part ways. However, leaders will often find they’ve unknowingly sabotaged the performance of their people by neglecting some of these leadership fundamentals.

Three Critical Skills for Managing the Overextended Workforce

DoingMoreWithLess“Doing more with less.” I cringe whenever I hear that phrase because it feels so punitive and unsupportive, and if you’re a leader, I suggest you completely eliminate that phrase from your vocabulary. Whenever you utter those words to your team, your people feel like you don’t understand their circumstances and it erodes trust and confidence in your leadership. They think you just don’t get it.

I’ve found three strategies helpful in dealing with the challenge of doing more with less:

1. Communicate the reality to your team – Share all the information you have about your business, including the good, bad, and ugly. Let people know what’s going on. Information is viewed as power, and if you withhold it from your people, they view you with suspicion and think you’re untrustworthy and power-hungry. People without information cannot act responsibly. People with information are compelled to act in the best interests of your organization.

2. Create a high-involvement strategy – If you’re sharing information with your team, the next step is to solicit their involvement in helping solve your business challenges. Ask for their ideas and gather their input. Who knows better how to solve your pressing business issues than the people who are doing the work on the frontlines? There is an old saying that goes “People who plan the battle rarely battle the plan.” Get your people working with you, not against you.

3. Dial up support for your people – Listening is a great first step in letting people know you care. Take time to understand their frustrations and challenges so you can make better informed decisions. Another way to support your people is to jump in the trenches with them and help them get the work done. Why do you think the President always tours disaster areas, picks up a shovel, and helps workers for a period of time? He does that to send the message that we’re all in this together and he’s not too busy to lend a hand. Being visible and present is key to supporting your team. There’s no way your team is going to follow you if you’re missing in action when the bullets are flying.
