The 1 Key to a Successful Apology

For some reason, probably because trust is one of my most treasured values and I study it, write about it, and help others to build it, I pay particular attention to how people apologize.

Unfortunately, too many people don’t know how to deliver an effective apology (To learn more, see 8 Essentials of an Effective Apology.) Frequent mistakes include making excuses or placing blame, using conditional language that weakens the impact of the apology, or not being sincere or empathetic in your communication.

However, every once in a while I come across a great apology and I experienced such an occasion recently with some colleagues at work. The cool thing is this apology contained the one essential component that makes an apology successful. I’ll set the stage and you tell me if you can identify this critical key.

The Situation
Ann is one of our most fantastic consulting partners. She brings high energy to her training and speaking sessions and our clients love her. Recently Ann unknowingly double-booked herself for two different clients on the same day—a simple calendaring mistake on her part. Ann admirably tried to fix the problem on her own but her well-intentioned efforts ended up creating more confusion in the process. Diane, the project manager coordinating these client events, and Judy, the staffing specialist who maintains the master booking calendar, spent most of  the day rearranging the logistics to meet both client’s needs. In the end everything worked out and the clients were well served and happy.

The Apology
Ann, recognizing the impact of her actions, sent the following apology email to Diane and Judy.

Dear Diane and Judy,

I don’t even know where to start with my apology for the problematic series of events my actions caused. I am so sorry for…

  • My oversight on my calendar
  • Not communicating earlier about this change
  • The extra time and effort required of you to “put things back together again” including scheduling, communication, and going back and forth with the clients, and
  • Everything else in this debacle.

(All lessons learned.)

I believe the sincerity of an apology is in not repeating the action you’re apologizing for. This won’t happen again.

The One Essential Component of a Successful Apology

Did you spot the one critical key? If not, here it is:

“I believe the sincerity of an apology is in not repeating the action you’re apologizing for. This won’t happen again.”

Not repeating the behavior you’re apologizing for is the one critical component of a successful apology. If you want to get technical, you could say it’s not even really part of the apology—it’s your behavior after you apologize that’s most important. You can deliver the most eloquent, warm, sincere, textbook apology, but if you repeat the behavior then it’s all for naught. Conversely, you can botch the delivery of your apology but still regain trust over time if you don’t repeat the offending behavior. The bottom line is your behavior will determine the validity and sincerity of your apology.

Do You Manage Conflict or Does It Manage You? 5 Strategies for Success

ConflictConflict gets a bad rap. Most people tend to view conflict as a bad thing, automatically assuming it has to be an adversarial win or lose situation. The reality is that conflict is inevitable in relationships and it isn’t inherently a negative thing. It depends if you choose to manage the conflict or let the conflict manage you.

I’m a fan of the Thomas Kilmann model of conflict management because of its dispassionate approach to the topic and the practical strategies it offers for its followers. Kilmann defines conflict as any situation where your concerns or desires differ from those of another person. That can be as simple as deciding where to go for dinner with your spouse to something as complex as brokering the details of a huge corporate merger.

Thomas KilmannAccording to Kilmann’s model there are five basic modes of handling conflict that result from the amount of assertiveness and cooperation you employ. Each of us tend to have a natural, default mode we use when faced with conflict, but that particular mode isn’t always appropriate for every situation. The key to effectively managing conflict is to understand which mode is most appropriate for the situation given the outcomes you’re trying to achieve. Here’s a quick snapshot of the five modes of managing conflict:

Avoiding – Taking an unassertive and uncooperative approach to conflict defines the Avoiding mode. Sometimes avoiding conflict is the best move. Perhaps the issue isn’t important enough to address or you need to allow some time to pass to diffuse tensions. But of course avoiding conflict can also be harmful because issues may fester and become more contentious or decisions may be made by default without your input or influence.

Competing – High on assertiveness and low on cooperativeness, the competing mode is appropriate when you need to protect yourself, stand up for important principles, or make quick decisions. Overuse of the competing style tends to result in people around you feeling “bulldozed,” defeated, and un-empowered.

Collaborating – The collaborating mode is the highest use of assertiveness and cooperation and is appropriate when your focus is on merging the perspectives of the parties, integrating solutions, and building relationships. Overusing the collaboration mode can lead to inefficiency,  wasting time, and too much diffusion of responsibility (because if everyone is responsible, then really no one is responsible).

Compromising – Many times people think compromising should be the goal of resolving conflict. I give up something, you give up something, and we agree to settle somewhere in the middle…hogwash! There are certainly times when compromise is the best route, such as when the issue in dispute is only moderately important or you just need a temporary solution. But if you overuse the compromising mode, you can neglect to see the big picture and create a climate of cynicism and low trust because you’re always giving in rather than taking a stand.

Accommodating – This mode is high on cooperativeness and low on assertiveness which is appropriate for situations where you need to show reasonableness, keep the peace, or maintain perspective. If you overuse the accommodating mode, you can find yourself being taken advantage of, having your influence limited, and feeling resentful because you’re always the one making concessions to resolve conflict.

Conflict is a natural part of any relationship, and if managed effectively, can lead to deeper and stronger bonds of trust and commitment. The key is to diagnose the situation, determine your preferred outcomes, and use the mode most appropriate to help you achieve your goals.

5 Strategies to Cultivate a Healthy Leadership Spirit

OpennessLeading in today’s volatile, uncertain, complex, and ambiguous world takes its toll on the best of us. If we aren’t careful, the stress and difficulty of leadership can quickly become a burden that negatively shapes our perspective and causes us to lead in unhealthy ways.

Last week I wrote about five warning signs that indicate you’re leading with a wounded spirit. Those warning signs serve notice that something is off track with your inner life as a leader. They signify your values, beliefs, and attitudes have taken a negative hit from the rough experiences you’ve had, and there is a need to adjust your mindset and priorities so you can get back on track to leading at your full potential.

Even more important than recognizing the warning signs something is wrong with your inner life as a leader, is pursuing strategies to prevent yourself from running off the rails in the first place. To cultivate a fertile soil for your life as a leader, or to apply a soothing balm to your wounded spirit, try following these five strategies:

1. Live and lead for something bigger than yourself – “It’s not about you.” Rick Warren’s famous opening line of his book, The Purpose Driven Life, simply and succinctly illustrates a universal truth: your life and leadership will experience greater joy and fulfillment when you realize you aren’t the center of the universe. If your life and leadership is all about you, you have no choice but to be severely wounded by the trials of life. But if your life and leadership is driven by a higher purpose, something bigger than yourself, you are able to place the difficulties of life in proper perspective. For me, it’s my faith in Jesus that drives my leadership priorities. It’s my True North, as Bill George says, that guides the beliefs, values, and actions that help me lead in authentic ways. Identifying your higher purpose and calling is the most important strategy to ward away the debilitating effects of wounded leadership.

2. Have an abundance mentality – We have Stephen R. Covey to thank for helping us better understand the power of having an abundance mentality. As Covey explains in The Seven Habits of Highly Effective People, healthy leaders are others-focused and understand there is more than enough power, resources, and authority to share among everyone. As opposed to having a scarcity mentality—a perspective that information, ideas, and responsibility need to be hoarded—well-grounded leaders know they are here to serve and meet the needs of others. When the wounds of life and leadership begin to accumulate, abundance-minded leaders keep giving themselves away because they know it will come back to them tenfold.

3. Surround yourself with truth tellers – Every leader needs a few close associates who aren’t afraid to speak the honest truth. These truth tellers keep you grounded in reality and hold you accountable to living in alignment with your leadership purpose. Most of our leadership wounds are self-afflicted. Especially as we move higher up in leadership positions, we become more self-focused and less sensitive to the needs of others around us. If we aren’t careful, we begin to slowly drift off course and gradually start acting in ways counter to our ideals. Surround yourself with people who will compassionately, lovingly, yet honestly and directly, tell you the truth even if it’s difficult to hear.

4. Guard your heart – “Above all else, guard your heart, for everything you do flows from it.” (Proverbs 4:23) As the great proverb illustrates, everything you do as a leader flows from your heart—your emotional core, spirit, or soul. There are a number of ways you can guard your heart as a leader. Beyond the five strategies listed in this article, consider these others:

  • Surround yourself with positive, like-minded people who inspire you to be your best.
  • Stay away from negative people who bring you down or detract from your leadership purpose.
  • Read books, blogs, and articles that help you grow your leadership knowledge and skills.
  • Be purposeful about identifying your leadership point of view—the values, beliefs, and ideals that define your leadership philosophy.

5. Practice forgiveness – Refusing to forgive ourselves and others keeps us mired in our leadership dysfunction. As I mentioned last week, refusing to grant forgiveness is like taking poison and waiting for the other person to die; it does nothing but harm ourselves. Forgiveness grants freedom from past hurts. It serves as a regular cleansing of our leadership wounds, keeping them from getting infected and allowing them to properly heal. Yes, wounds can leave scars, but scar tissue is stronger and more resilient. Forgiveness makes you a stronger and more resilient leader.

Leadership is a demanding enterprise that requires our very best and it’s vital to have clear strategies in place that protect you from the inevitable wounds that will come your way. Feel free to leave a comment about the strategies you employ to help you lead at your best.

5 Warning Signs You’re Leading With a Wounded Spirit

Wounded SpiritBeing a leader can be rough business and it’s not for the faint of heart. You’re constantly in the line of fire, not just from those outside your team, but often from within as well. If there is a team member unhappy with something, who do they complain to? You. If your team doesn’t achieve an important goal, who does your boss come down on? You. If another department leader is frustrated about a perceived lack of collaboration from your team, who gets an earful of feedback? You.

If you aren’t careful, the toxicity of these negative situations can seep into your soul and cause you to lead with a wounded spirit. I firmly believe that effective leadership is about who you are as a person—your values, beliefs, and character—and much less about what you actually do in terms of leadership techniques or practices. Leadership begins on the inside, and what’s on the inside eventually comes out. If your inner life is in order, healthy leadership practices will follow. If you’re leading with a wounded spirit, that will be clear as well.

Unfortunately, we’re often blind to the reality that we’re leading in a wounded capacity. We are so close to it that we don’t see it, and it may take someone else calling us out on our behavior for us to realize what’s going on. But if we pay attention and look closely, we can detect these warning signs of leading with a wounded spirit.

Bitterness – A strong, unrelenting hostility or resentment toward someone is a sign bitterness has taken root in your soul. Bitterness comes from never fully processing and moving on from a situation that harmed us. The situations are common, everything from being passed up for a promotion, having someone take credit for your idea, or being blamed unfairly for something that went wrong. These things happen every day in the workplace. Do you find yourself ruminating over past hurts? Are you preoccupied with resentful thoughts about another person? If so, bitterness has gotten a hold on you and you need to shake it loose. Be bitter or get better; it’s your choice.

Un-forgiveness – When we’ve been wounded, we often refuse to grant forgiveness because we feel like it’s letting people off the hook for their transgressions. In reality, choosing to not grant forgiveness is like taking poison and waiting for the other person to die. It does nothing but hurt ourselves and hold us back from healing and moving forward. Forgiveness is letting go of all hopes for a better past. You can’t change what happened but you can control how you move forward. Holding on to past hurts keeps your leadership effectiveness stuck in first gear and diminishes the positive impact you can have on others.

Sarcasm – Sarcasm is one of the more subtle, socially acceptable ways wounded leaders express themselves. Often masked in humor, sarcasm can range from friendly little jabs at someone to full-on passive-aggressive attacks. We get the word sarcasm from the Greek word sarkázein which means to “rend flesh” – the ripping, pulling, or tearing apart of skin and flesh. Isn’t that a beautiful word picture! But that’s exactly the intent of sarcasm, to cut someone down, to tear at their self-esteem, or knock them down a notch to let them know you’re just a little bit better. Leaders should be focused on building others up, not tearing them down. If you frequently use sarcasm to express yourself, I’d challenge you to examine the thoughts, feelings, and motivations behind why you choose to express yourself that way.

NegativityNegative Nelly, that’s the term we use around the office for people who tend to see everything in a negative light. It doesn’t matter how good the idea might be, Negative Nelly always finds something to fault…it will cost too much, it will be too hard to implement, it’s not comprehensive enough, it’s too encompassing, it will take too long, it won’t last long enough…you know the drill. No matter what, you can’t please Negative Nelly. But more importantly, is that you? Are you Negative Nelly? Consider these questions to see if you might be letting negativity rule your leadership reactions: Is your first response to new ideas to find fault or explore how they might work? Is your default answer “no” or “yes?” Do you find yourself catching people doing something wrong instead of praising what they’re doing right? Critical, questioning, deep thinking and analysis should be a normal part of your leadership repertoire, but there is a time and place for it. If you find that negativity is your standard M.O., that’s a warning sign you haven’t dealt with underlying issues.

Apathy – Leaders can be wounded to a point where they give up. They may still show up to work and go through the motions, but their heart and soul is no longer in the job. They’ve quit and stayed. Apathy is contagious. It doesn’t affect just the leader, it affects everyone. Team members look at their apathetic leader and say to themselves, “If he doesn’t care, why should I?” I’ve seen once thriving leaders and teams slowly go downhill as the leaders experienced a series of challenges, dealt with them ineffectively, eventually grew tired and frustrated, then threw their hands up in resignation and chalked it up to “that’s just the way it is around here.” Apathy is the polar opposite of leadership. Leaders should be change agents, always on the lookout for how they can improve as individuals and how their teams can grow and become more effective.

All of us leaders are wounded in one way or another. Getting scarred from battle wounds is inevitable if you sign up for this leadership gig; you shouldn’t expect otherwise. That’s why it’s so important to find healthy, productive ways to process these experiences so you’re inner life as a leader is in good order…more on that in a future blog post.

Surviving Friendly Fire: 8 Tips for Dealing with Unfair Criticism

criticismSooner or later…sooner if you’re in a leadership position…you will get wounded by “friendly fire”— unfair criticism from a boss or colleague.

Friendly fire comes in all shapes and sizes. Sometimes it shows up in your annual performance review when the boss rates you as failing to meet expectations in an area of performance where you had no idea you were falling short. Other times friendly fire shows up when a colleague criticizes you in an effort to deflect attention from his/her own shortcomings. Regardless of the cause or circumstance, friendly fire hurts. It erodes trust between people, causes rifts in relationships, and stymies effective teamwork. You can’t control when friendly fire comes your way, but you can choose how to respond. Here are 8 tips on how to survive friendly fire:

1. Remember that your response shapes your reputation – Above all else, remember this point: the way you choose to respond to friendly fire will greatly shape your reputation. Take the high road and respond with integrity, empathy, and professionalism. Don’t let someone else’s unprofessional behavior goad you into responding in kind. Trusted leaders know that at the end of the day all they have is their integrity.

2. Don’t react defensively – Defensiveness only escalates the situation and lends weight to the unjustified criticism (similar to responding to a loaded question like “Have you stopped beating your wife?”). Getting passionately fired up over friendly fire gives emotional control to the accuser and limits your ability to respond rationally and thoughtfully.

3. Listen to understand; not to rebut or defend – Our most common instinct when we experience friendly fire is to zero in on the fallacies of the other person’s comments and formulate a response to defend ourselves. Instead, resist the urge to focus on the micro elements of what’s being communicated and instead focus on the macro implications of the criticism. Even if the specific accusations of the criticism are off-base, there may be things you can learn and benefit from if you consider the broader message.

4. Acknowledge any truth that is present – Agreeing with any valid part of the criticism is a way to acknowledge you’re hearing the feedback without agreeing to the entirety of what’s being communicated or beating yourself up over the situation. Sometimes there is a kernel of truth present in friendly fire and it may be an opportunity for you to learn something new about yourself or the other person. If there are elements of the criticism that are blatantly not true, state your differences in a respectful and professional way without getting into a debate parsing the details.

5. Consider the source – Probably the sagest of all advice when it comes to unfair criticism. If the person delivering the criticism is prone to dramatization, criticizing others, being egotistical, or other unpredictable behavioral patterns, then you have more evidence to discredit their feedback. However, if the person delivering the criticism is known as a steady, stable, trustworthy professional who has been personally supportive of you in the past, you should take stock of their feedback and explore it further.

6. Probe for root causes – What’s being communicated in friendly fire is often symptoms of a deeper problem or issue. When you encounter friendly fire, ask open-ended questions or statements like “Tell me more…,” “Explain why that’s important to you…,” or “What is the impact of that?” Asking a series of “why?” questions can also help you discover the root cause of the issue.

7. Understand their world – To understand a person’s motivation for being unfairly critical, it’s helpful to put yourself in their shoes. Is the person unhappy? Stressed? Insecure? Vying for power or control? Frustrated? Is there a significant amount of change happening in the organization? Organizational change brings out the snipers and friendly fire increases dramatically. Criticizing and blaming others is a defense mechanism to deal with the fear of being asked to change. Even though you’re the target, remember that friendly fire is often more about them than you.

8. Remember that you are more than the criticism – It’s easy to get down on ourselves when we experience friendly fire. Most people strive to perform well and do what’s right, and when we have a boss or colleague criticize our efforts it hurts deeply. Depending on our personality and emotional make up, it may lead to anger, bitterness, stress, resentment, self-doubt, and pity, just to name a few. Remember that this too shall past, and in the big scheme of things this is probably just a blip on the radar. Keep focused on all the positive things in your life such as the people you love, those who love you, the successes you’re having at work, the joy you experience from your hobbies, your spiritual faith, and the support of your family and friends.

As the American writer Elbert Hubbard said, the only way to avoid criticism is to do nothing, say nothing, and be nothing. Getting wounded by criticism stinks; there’s no two ways about it. But remembering these principles can help us keep things in perspective and maintain a strong defense against friendly fire.

Ditch the New Year’s Resolution and Do This One Thing Instead

Admit it, you’re in trouble with your New Year’s resolution, aren’t you?

That’s okay, you’re not alone. Surveys show that just a few days into the new year, 22% of people have already broken their resolution, 11% have abandoned it altogether, and just 8% will actually keep their resolution the entire year.

So ditch the New Year’s resolution…go ahead, just do it. I give you permission. But do this one thing instead: choose a word.

One word.

A couple of months ago I spent a weekend at a men’s retreat with Jon Gordon and that’s where I learned the power of one word. Jon’s written a number of best-selling books including The Energy Bus, The Carpenter, and One Word, co-written with Dan Britton and Jimmy Page.

The concept is simple yet powerful. Spend time in solitude and reflection to determine one word that will provide focus, clarity, motivation, and purpose to your activities this coming year. Not a mission statement…not a phrase…but a word. Just one word.

The word applies to all dimensions of your life: mental, physical, emotional, spiritual, financial, and relational. Choosing one word forces you to think deeply about what’s important, not just what’s urgent. It forces you to consider the impact you want to have on others and how you want to feel about yourself when the year is done.

Jon would say the word chooses you as much as you choose it and that was true in my experience. The word I chose during the retreat, and that I’m carrying over to this year, is invest.

I’m in a new season of life where I want to invest in relating to my sons (22 & 18 years old) as adult to adult and not just parent to child. My children don’t “need” me in the same way as they have in years past and sometimes that hurts. Occasionally I find myself mourning the change in our relationship rather than celebrating the season we’ve come through. Invest reminds me to get out of the victim mentality and be active in creating new ways to relate to my children. You never stop being a parent; it just changes complexion over the years.

I want to invest in rediscovering my wife of 26 years and developing new aspects of our relationship. Since our lives are no longer driven by the activities of our children, new doors are open to us that have been closed in the past. I want to invest in personal friendships that have taken a back seat over recent years as my focus has been on family and career. I want to invest in my physical, emotional, and mental health by developing healthy and nourishing hobbies, like cycling and golf.

I want to invest in being a better leader at work, by making a positive contribution to the organization and helping my team members reach new levels of success. I want to invest in my spiritual life by developing more regular times of prayer, meditation, and reading Scripture.

Invest…just one word but multi-dimensional in implication and potential impact.

Life gets busy and we find ourselves occupied with the urgent circumstances that arise. It takes intentional effort to focus our energies and simplify life and the one word process can help in that regard.

Santa Reveals His 7 Secrets for Building a High Performing Team

Toiling in anonymity for 364 days of the year in the far reaches of the North Pole is the highest performing team known to man. This team labors all year in preparation for the one night when their work is on display for the whole world to see. Yes, I’m talking about Santa Claus and his team of elves. If there is anyone from whom you should take advice about building a high performing team, it is Santa.

Me: No worries Santa, I really needed the underwear more than the bicycle anyway. I’ve always admired the team you’ve built at the North Pole. I can’t think of any team that performs better than yours. What is your secret?

Santa: Thanks for the compliment Randy. I wouldn’t say there is a single secret; there are seven! And they aren’t really secrets when you think about it, just common sense. The first secret of a high performing team is to have a clear purpose and values. The team needs to know why they exist, what they’re trying to achieve, and the values that will guide their actions. The team has agreed on challenging goals and deliverables that are clearly related to the team’s purpose. Each team member understands his role on the team and is accountable to other team members.

Me: I can see how that is evident in your team. Everyone clearly knows the purpose of your organization and how his/her role fits into the big picture. What is your second secret?

Santa: The second secret of a high performing team is empowerment. Each team member needs to have the responsibility and authority to accomplish his/her work. Information needs to be shared widely and team members have to be trusted to do what is right. Team members are clear on what they can or cannot do and they take initiative to act within their scope of responsibility. Empowerment is possible because of the third secret: relationships and communication. Trust, mutual respect, and team cohesion are emphasized and every team member has the freedom to state their opinions, thoughts and feelings. High performing teams emphasize listening to each other as well as giving and receiving candid, yet caring feedback.

Me: Empowerment, relationships, and communication are critical success factors for any team. What is the fourth secret of a high performing team?

Santa: The fourth secret is flexibility. Everything is interconnected in today’s global economy and change happens more rapidly than at any time in history. A high performing team has to be ready to change direction, strategy, or processes on a moment’s notice. Team members need to have a mindset of agility, knowing that change is not only inevitable but desirable.

Me: Considering your team pulls off the herculean feat of delivering presents across the world in a single night, I imagine your team has perfected the art of flexibility!

Santa: Do you know how many last-minute requests we get from children and parents around the world? Countless! Flexibility is part of our nature and it has led to us practicing the fifth secret of a high performing team: optimal productivity. The bottom-line for any high performing team is getting the job done. You have to achieve results – on time, on budget, with excellent quality. We are all committed to achieving excellence in everything we do.

Me: I know everyone appreciates you sharing all of this wisdom. How do you keep your team from burning out from all of their hard work throughout the year?

Santa: Great question! That leads to the sixth secret of a high performing team: recognition and appreciation. Our team places a high priority on celebrating our successes and milestones. We work hard but we have a lot of fun doing it! Individuals are frequently praised for their efforts and everyone feels highly regarded within the team. Rather than only focusing on catching people make mistakes, I make it a priority to catch the elves doing something right.

Me: So that brings us to the seventh and final secret of high performing teams.

Santa: That’s right. The seventh secret of high performing teams is morale. Team members are confident and enthusiastic about their work and each person feels a sense of pride in being part of the team. Team members are committed to each other’s success and to the success of the team. We fiercely protect the morale of the team by making sure we deal with conflict openly and respectfully. We may not always agree on each decision, but when a decision is made, we all agree to wholeheartedly support it.

4 Surefire Ways to Shatter Your Team’s Trust, Just Like the Chicago Bears

A season that started with Super Bowl aspirations has devolved into one of dysfunction and disappointment for the Chicago Bears football team. The team hasn’t performed up to expectations, coaches and players seem to be at odds with each other, and an incident last week involving one of the Bears coaches brought everything to a head.

Offensive Coordinator Aaron Kromer publicly criticized quarterback Jay Cutler in an interview with a reporter. Though he subsequently apologized to Cutler and the team, only time will tell if this brings the team closer or pulls them further apart. However, the events with the Bears demonstrate four surefire ways to shatter your team’s trust in your leadership:

1. Talk behind people’s backs—Speaking negatively about someone to another person shows tremendous disrespect to the person you’re speaking about and a lack of integrity on your part. It not only erodes trust with the person you’re talking about, it causes distrust with the person to whom you’re speaking—“I wonder what he says about me when I’m not around?” The old adage “if you don’t have something nice to say then don’t say anything at all” is a good one to abide by. Even better, if you have something critical to say about someone, say it to that person. Muster up the courage to have those difficult conversations with the person involved and you’ll probably feel less frustrated and inclined to vent to other people.

2. Call team members out in public—Some leaders think by calling someone out in public it will motivate that person to perform better. It might work for a short while, but it only leads to resentment and bitterness and eventually performance will decline. No one wants to work for a leader who is willing to embarrass them in public. Team members want leaders who support them, encourage them, and have their back when times get tough. That doesn’t mean ignoring poor performance, coddling people, or not holding them accountable to high standards. It means leading them—setting goals, teaching, training, coaching, evaluating—not belittling and criticizing people. Remember, it’s better to reprimand in private and praise in public.

3. Don’t hold people accountable—It erodes the trust of good performing team members when they see their leader not holding poor performers accountable. In the case of the Bears, head coach Marc Trestman has repeatedly said Kromer’s behavior is being addressed and “handled internally.” Only those in the Bears organization know what that involves, but it’s important that team members see accountability being lived out within the life and culture of the team. The bottom-line is that holding team members accountable—in respectful, dignified, and equitable ways—is critical to maintaining high levels of trust within the team. Without accountability, team members feel as if “anything goes” and leads them to question who’s really in charge.

4. Fail to communicate openly—One of the most important truths I’ve learned in my leadership career is people deserve candid, yet caring feedback about their performance. Frequent, open, and trusted communication between the leader and team member is imperative to building and sustaining trust. If you are willing to communicate openly with a team member about something as important and personal as his/her performance, that person knows they can trust you to communicate openly and honestly about other areas of your leadership. Communication is a primary vehicle of transmitting trust. Openly and willingly sharing information about yourself, the organization, and the work of the team are all important ways to build trust.

Coach Kromer did the right thing by apologizing for his behavior. He recognized what he did was wrong and he addressed it with the people involved. Head Coach Marc Trestman seems to be trying to navigate this situation appropriately, a challenge in and of itself considering he’s operating under the spotlight of constant media attention. These events provide a lesson for all of us leaders about how easy it is to erode trust with team members through thoughtless words and careless actions.

4 Reasons For the Lack of Trust in Your Relationships #TrustGiving2014

When I speak to groups or conduct training sessions I often conduct the following poll (go ahead and select your answer): 

If you answered honestly and you truly have no trust issues in any of your relationships, then congratulations! Please email me and I’ll arrange for you to take my job! The reality is trust can always be improved in our relationships and that’s the focus of #TrustGiving2014, a week-long (Nov. 17-24) celebration of the importance of trust in all relationships.

In our personal relationships, many times we hold ourselves back from enjoying higher levels of trust because we’re reluctant to give it in the first place. There is a reciprocal nature to trust – the more you give it, the more you usually get it. If you aren’t giving trust, chances are you aren’t getting it. Sometimes we’re our own worst enemy in this regard.

Here are four common reasons why you may have a lack of trust in your relationships:

1. You have a low propensity to trust – Our propensity to trust is based on many factors, chief among them being our personality, early childhood role models and experiences, beliefs and values, culture, self-awareness and emotional maturity. The combination of these factors and experiences shapes how quickly, and how much trust we extend to others. Your experiences may have resulted in you viewing trust as something to be earned, not given, so therefore you withhold trust from others until you’re absolutely sure they deserve it. Even then, you may only extend trust grudgingly or in small amounts. Having a low propensity to trust can hold you back from experiencing true joy and fulfillment in relationships.

2. You don’t like to give up control – Giving up control means we open ourselves to risk, and when we’re exposed to risk, the more vulnerable we are to get hurt. So in response, we withhold trust and try to control the people and situations around us to protect our safety. If we define control as that which we have direct and complete power over, we quickly realize we don’t actually posses that much control. We may be able to influence people or situations, but we can’t control them. The only control we truly have is over ourselves – our actions, attitudes, values, emotions, and opinions. People often assume mistrust (or distrust) is the opposite of trust; that’s not true. Control is the opposite of trust, and in order to get trust you have to be willing to give it.

3. You have unrealistic expectations – Unrealistic, unspoken, and unclear expectations are a primary cause for low or broken trust in relationships, and the higher the expectations the more likely it is they won’t be met. Trust usually isn’t something people openly talk about or address in relationships until it’s been broken, and by then it’s often too late to salvage the relationship or the breach of trust seems too big to overcome. Clarifying expectations is preventative medicine when it comes to trust. It’s much better to have the awkward or uncomfortable discussion up front about roles, responsibilities, and expectations, than it is to deal with the fallout when either party falls short.

4. Past hurts hold you back – Hurt people, hurt people…those who have been hurt by broken relationships in the past often hurt other people in a dysfunctional form of self-protection. Whether it’s unnecessarily withholding trust (see #1), having unrealistic expectations of others (see #3), being trapped in a victim mentality, lashing out at others, or operating out of low self-esteem, our past experiences with broken trust can easily derail us from developing healthy, high-trust relationships. It’s critical to not let our past hurts dictate our present relationships. As Sue Augustine, author of When Your Past Is Hurting Your Present says, “You may not be able to control what happens to you, but you can control what happens within you.”

Trust is as vital to healthy relationships as oxygen is to a scuba diver; survival is impossible without it. Whether it’s a naturally low propensity to trust, being unwilling to give up control, having unrealistic expectations, or letting our past hurts hold us back from trusting others, we have to move beyond these reasons if we want to have trust-filled relationships in the future.

4 Timeless Principles About Building Trustful Relationships

clockIn relationships, time is our most precious, non-renewable resource. It takes large doses of time to develop the rich, lasting, trustful relationships that we all desire, even if we’re afraid to admit it. It’s much easier to settle for surface level relationships through social media because it fits our busy lifestyles. A person can have hundreds or thousands of “friends” or “followers”, yet have very few, if any, deep relationships with high levels of trust.

There are no shortcuts to developing high-trust relationships. You can’t download a trust app to your smart phone to get it, order it from the drive-thru lane of your local fast food joint, or buy it online from Amazon or eBay—it takes time. Second after second, minute after minute, hour after hour. Time…pure and simple.

Here are four principles to keep in mind about the role time plays in building trustful relationships:

Quality Can’t Replace Quantity – Our “always on, always connected” digital culture has elevated busyness to higher (yet false) levels of importance. We wear busyness on our sleeves like a badge of honor, believing it signifies our importance at work or validates our out of control, misplaced priorities in life. We’ve bought into the lie that “quality” time is more important than the overall quantity of time we spend with others. Quality time is great, I highly recommend it. But if I had to choose between spending 15 minutes of quality time a week with those most important to me versus spending 2 hours, I’d choose quantity every time. It’s in those unstructured, relaxed periods of time with people that quality time emerges. Don’t fool yourself by thinking you can develop deep, trusting relationships by choosing quality time over quantity.

Your Use of Time Reveals Your Priorities & Values – I have a surefire way to help you discover what your top values and priorities are in your life—keep a time journal of your activities for a week or two. You may not like what it tells you but at least you’ll know the truth about your priorities. How many hours a week do you spend mindlessly scrolling through your Facebook news feed, surfing the web, playing video games, or watching TV? None of those things are bad in and of themselves, but when they come at the expense of investing time in what we say we value (our children, health and fitness, friends, faith, etc.), then they have become activities that distract us from fulfilling our higher purpose.

You Reap What You Sow – The universal law of the harvest teaches us that we reap what we sow. If we invest the time and effort in cultivating deep relationships, we usually achieve long-lasting, high trust relationships. If we only invest in surface level, casual relationships, that will be what we usually achieve. It’s important to remember there may be longer periods between the sowing and the reaping than what we would expect or prefer. Many citrus trees start producing fruit when they are 2-4 years old, while pear or apricot trees may take 5-7 years before they mature. Not all of your relationships will develop at the same rate. Be patient, keep sowing, watering, and tending. The fruit will come.

You Can’t Get it Back, So Choose Wisely – Most of us don’t give much thought to ever running out of time, mainly because we don’t like to think about death and the end of our lives. Whether it has to do with spending time with our children, investing in our education, or pursuing our career goals, we often devalue time because we feel there will always be more of it available tomorrow. Someday tomorrow won’t come. Each of us has a finite number of days on this earth, and each day that goes by is one less day we have to invest in those we love. The best investment we can make in life is the investment of time in other people. All the stuff we accumulate in life—money, degrees, power, fame, possessions—disappear when we pass away; we can’t take any of it with us. The one thing that will remain after we’re gone is the investment we placed in other people—the love, encouragement, concern, belief, and confidence that those people will carry with them for the rest of their lives and hopefully pass on to others as well. We would do well to heed the words of Psalm 90:12 that says “Teach us to number our days, that we may gain a heart of wisdom.” You can’t get time back so use it wisely.

Time is essential to developing long-lasting, high-trust relationships. We all have the same amount of time in a day. The question is, how will we use it?

Quit Using Your Personality as an Excuse for Behaving Badly

Personality2One of my pet peeves is people who use their personality as an excuse for their behavior. “I can’t help it, that’s just who I am” is the phrase that’s often uttered to rationalize or justify an action, position, or attitude. In some ways it’s almost the perfect defense to any argument, isn’t it? “You mean you want me to change who I am?” How can you ask someone to change the very essence of what makes them who they are?

There’s no doubt that our inborn temperament and natural personality traits shape the way we perceive and react to our environment, however, we are in control of the way we choose to respond to situations. Part of being a successful and trusted leader is learning how to regulate your thoughts, emotions, and natural personality traits so that you can respond in a manner that is appropriate for the situation at hand. Using your personality as a crutch to stay in your emotional comfort zone will only limit your leadership potential and alienate those around you.

Your personality is not an excuse for…

Shirking job responsibilities – Every job has mundane or tedious tasks we don’t like doing or may not even be good at performing. However, it’s a cop-out to use your personality to shirk those responsibilities, or even worse, pass them off to someone else. “I’m not a detailed person” or “I have more important things to do than this paperwork” are examples of this kind of attitude. If you want to be a trusted and respected colleague, you need to take responsibility for all the areas in your job description and not ignore the others or push them off on someone else.

Being rude to people — If you frequently find yourself saying “I’m just being honest and telling it like it is,” then you’re probably relying too much on your default nature of being direct and to the point. Those are great traits to possess, but they shouldn’t be used as an excuse for being harsh or inconsiderate with people.

Not giving feedback when feedback is due — It’s difficult for most people to deliver constructive criticism to others, but people often hide behind their personality traits as an excuse to not give feedback. Whether you’re introverted and shy and find it difficult to engage others, or an extroverted people-pleaser that can’t stand the idea of someone not liking you, you have to learn ways to give feedback. You owe it to yourself and others.

Avoiding or inciting conflict — Along the same lines as giving feedback, dealing with conflict is probably the most common area where we stay in our emotional comfort zone. This is especially dangerous for people who tend to fall on the edges of the spectrum in dealing with conflict – either avoiding it or gravitating to it. Whatever your natural style of dealing with conflict, it doesn’t mean that’s the only way to deal with it. Just as important as knowing your natural tendencies, it’s important to know how others tend to deal with conflict so that you can “speak the same language” when trying to resolve issues.

Blaming others — It’s easy for us to blame others for whatever shortcomings we may have in our life or career; it’s much harder to honestly examine ourselves and take responsibility for the choices we’ve made that have led us to where we are today. For example, if you have a personality need to always be right, and you demonstrate that by constantly arguing and debating with colleagues, you shouldn’t blame others when people stop including you in projects, meetings, or decisions. “They don’t want my opinion because they don’t respect me and don’t want to hear the truth”…no…they don’t want your opinion because you always think you’re right and it’s annoying!

Our personalities are what make us the unique individuals we are, and the beauty of organizational life is that we’re able to take this diversity and blend it into a cohesive whole that’s more productive and powerful than the individual parts. Learning to be more aware of our own personalities and those of others, combined with a willingness to stretch out of our comfort zones and not always rely on our natural instincts, will help us lead more productive and satisfying lives at work.
